Last night, I was chatting in the hotel bar with a bunch of conference speakers at Goto-CPH about how evil PR-driven code reviews are (we were all in agreement), and Martin Fowler brought up an interesting point. The best time to review your code is when you use it. That is, continuous review is better than what amounts to a waterfall review phase. For one thing, the reviewer has a vested interest in assuring that the code they're about to use is high quality. Furthermore, you are reviewing the code in a real-world context, not in isolation, so you are better able to see if the code is suitable for its intended purpose. Continuous review, of course, also leads to a culture of continuous refactoring. You review everything you look at, and when you find issues, you fix them. My experience is that PR-driven reviews rarely find real bugs. They don't improve quality in ways that matter. They DO create bottlenecks, dependencies, and context-swap overhead, however, and all that pushes out delivery time and increases the cost of development with no balancing benefit. I will grant that two or more sets of eyes on the code leads to better code, but in my experience, the best time to do that is when the code is being written, not after the fact. Work in a pair, or better yet, a mob/ensemble. One of the teams at Hunter Industries, which mob/ensemble programs 100% of the time on 100% of the code, went a year and a half with no bugs reported against their code, with zero productivity hit. (Quite the contrary—they work very fast.) Bugs are so rare across all the teams, in fact, that they don't bother to track them. When a bug comes up, they fix it. Right then and there. If you're working in a regulatory environment, the Driver signs the code, and then any Navigator can sign off on the review, all as part of the commit/push process, so that's a non-issue. There's also a myth that it's best if the reviewer is not familiar with the code. I *really* don't buy that. An isolated reviewer doesn't understand the context. They don't know why design decisions were made. They have to waste a vast amount of time coming up to speed. They are also often not in a position to know whether the code will actually work. Consequently, they usually focus on trivia like formatting. That benefits nobody.

Your software development organization is slow? Business and customers are complaining? There is an easy fix: WIP limits. Most organizations face a common problem: they are slow. Usually because they are trying to do everything at once. Development teams juggle multiple projects, thinking this maximizes productivity. Traditional fixes? - Throw more resources at it. - Add developers. - Buy new tools. - Reorganize teams. All expensive, all time-consuming, all missing the real issue. The solution is surprisingly simple: Stop starting and start finishing. WIP (Work in Progress) limits force teams to complete current tasks before taking on new ones. It's like traffic flow - cars move faster on an uncrowded highway than in bumper-to-bumper congestion. Here's a real example: Three 6-week projects. With multitasking, Project A finishes in week 16, B in week 17, C in week 18. With WIP limits? A done in week 6, B in week 12, C still in week 18. Same total time, but value delivered 10 weeks earlier. Want to implement WIP limits? 1. Start with one pilot team 2. Set initial WIP limits at 70-80% of current workload 3. Reduce by 10-20% every few weeks 4. Watch delivery times drop while throughput stays steady 5. Visualize the effects! Stop starting new work. The real power shows up when you use it as a second brain running alongside yours. Here’s what that looks like in practice. 1. Run Work in Parallel Spin up multiple sessions and worktrees so planning, refactoring, reviewing, and debugging happen simultaneously instead of sequentially. 2. Start Complex Tasks in Plan Mode Outline architecture and approach before writing code, so execution becomes clean and intentional instead of reactive. 3. Maintain a Living CLAUDE.md Document mistakes, patterns, and guardrails so Claude improves with your workflow and reduces repeated errors over time. 4. Turn Repetition into Skills Automate recurring tasks with reusable commands and structured prompts so you build once and reuse everywhere. 5. Delegate Debugging Provide logs, failing tests, or CI output and let Claude iterate toward solutions while you focus on higher-level thinking. 6. Challenge the Output Ask for edge cases, diff comparisons, cleaner abstractions, and alternative designs to push beyond “good enough.” 7. Optimize Your Environment Set up your terminal, tabs, and context structure so you reduce friction and maximize visibility while working. 8. Use Subagents for Heavy Lifting Offload complex or exploratory tasks to parallel agents so your main context stays clean and focused. 9. Query Data Directly Use Claude to interact with databases, metrics, and analytics tools so you reason about data instead of manually extracting it. 10. Turn It Into a Learning Engine Ask for diagrams, system explanations, and critique so every project improves your mental models. The difference is simple: Autocomplete makes you faster. I have arrived at seven lessons on how to align your AI strategy directly with your business goals: 1. Start with the "why," not the "what." Before discussing models or tools, ask what business problem you need to solve. It could be speeding up product development, or cutting operational costs. Let that answer be your guide. 2. Think in terms of business outcomes. Measure AI success by its impact on metrics like revenue growth or employee productivity not by technical accuracy. 3. Build a cross-functional team. AI can't live solely in the IT department. Include leaders from all relevant departments from day one to ensure the strategy serves the entire business. 4. Prioritize quick wins to build momentum. Identify a few small, high-impact projects that can deliver results quickly. This builds organizational confidence and makes people ready to take on larger initiatives. 5. Invest in data foundations. The best AI strategy will fail without clean and well-governed data. A disciplined approach to data quality is non-negotiable. 6. Focus on change management. Technology is the easy part. Prepare your people for new workflows and equip them with the skills to work alongside AI effectively. 7. Create a feedback loop. An AI strategy is not a one-time plan. Continuously gather feedback from users and analyze performance data to adapt and refine your approach. As AI weaves itself into the fabric of our lives, we have a tendency to assume that all of us want the same things from AI. A recent study from Stanford HAI reveals that our cultural background significantly influences our desires and expectations from AI technologies. European Americans, deeply rooted in an independent cultural model, tend to seek control over AI. They want systems that empower individual autonomy and decision-making. In contrast, Chinese participants, influenced by an interdependent cultural model, favour a connection with AI, valuing harmony and collective well-being over individual control. Interestingly, African Americans navigate both these cultural models, reflecting a nuanced balance between control and connection in their AI preferences. The importance of embracing cultural diversity in AI development cannot be understated. As we build technologies that are increasingly global, understanding and integrating these diverse cultural perspectives is essential. The AI we create today will shape the world of tomorrow, and ensuring that it resonates with the values and needs of a global population is the key to its success. When designing technology solutions, we must think beyond our immediate cultural contexts and strive to create systems that are inclusive, adaptable, and culturally aware. If OpenAI wants to benefit humanity, then that needs to be humanity with all our different world views. The key takeaways from the study can apply to all kinds of product development: 1. Still using BRDs in 2025? Not always. But in the right projects — absolutely. In Agile environments, we often hear: “We don’t do BRDs. We use user stories and product backlogs.” And that’s valid for fast-paced product teams, that works. But here’s the reality: * Not every project is a product. * Not every stakeholder thinks in sprints. * Not every team runs pure Agile. When working on cross-functional projects, enterprise implementations, or compliance heavy initiatives, I still find Business Requirements Documents (BRDs) incredibly useful — not as red tape, but as alignment tools. Here’s how I typically structure one: 1. Executive Summary – The “why now?” snapshot 2. Business Objectives – Outcomes that matter 3. Scope – What’s included, what’s excluded 4. Stakeholders & Roles – Who’s doing what 5. Functional & Non-Functional Requirements – What the system should do and how well it should perform 6. Assumptions, Constraints, Dependencies – Because projects don’t happen in isolation 7. Proposed System Overview – High-level solution view 8. KPIs & Success Criteria – So we know we’re not just delivering, but delivering value And let’s be clear: BRDs aren’t one-size-fits-all. They vary by company, methodology and even the maturity of the team. Sometimes it’s a full document.
