    It often feels like 𝗖𝗼𝗻𝘁𝗶𝗻𝘂𝗼𝘂𝘀 𝗗𝗲𝗽𝗹𝗼𝘆𝗺𝗲𝗻𝘁 has become a bragging right for a technology organization. 🤷♂️ “We can deploy 13,593 times a day.” “A developer can deploy to production on their first day at work.” “Our pets can deploy to production.” 🐶🚀 Even more often, I encounter organizations that don’t understand the 𝗶𝗻𝘁𝗲𝗻𝘁 behind being able to deploy continuously. Few organizations truly need continuous deployment capabilities purely from a time-to-market perspective. So why is it so crucial? Because integrating and deploying every small change 𝗱𝗿𝗮𝗺𝗮𝘁𝗶𝗰𝗮𝗹𝗹𝘆 𝗿𝗲𝗱𝘂𝗰𝗲𝘀 𝘁𝗵𝗲 𝗹𝗲𝗻𝗴𝘁𝗵 𝗼𝗳 𝗼𝘂𝗿 𝗳𝗲𝗲𝗱𝗯𝗮𝗰𝗸 𝗹𝗼𝗼𝗽. 🔄 We talk about 𝗘𝗺𝗽𝗼𝘄𝗲𝗿𝗲𝗱 𝗣𝗿𝗼𝗱𝘂𝗰𝘁 𝗧𝗲𝗮𝗺𝘀. Empowered to deliver outcomes. But in an environment of uncertainty, we don’t know for sure whether a certain product development will deliver the expected outcome. So we need to 𝘁𝗿𝘆, 𝗶𝗻𝘀𝗽𝗲𝗰𝘁, 𝗮𝗻𝗱 𝗮𝗱𝗮𝗽𝘁. 🔍🔁 This is where the 𝗳𝗲𝗲𝗱𝗯𝗮𝗰𝗸 𝗹𝗼𝗼𝗽 is crucial. Without continuous deployment, it might take weeks to inspect and adapt. We end up working from assumptions, requiring more planning and specification. 𝗣𝗿𝗼𝗱𝘂𝗰𝘁 𝗢𝗽𝗲𝗿𝗮𝘁𝗶𝗻𝗴 𝗠𝗼𝗱𝗲𝗹𝘀 are cool. 😎 But without the ability to 𝗰𝗹𝗼𝘀𝗲 𝗳𝗲𝗲𝗱𝗯𝗮𝗰𝗸 𝗹𝗼𝗼𝗽𝘀… To make a decision and gauge its outcome… To see if it creates the experience and behavior we hypothesized… It’s 𝗣𝗿𝗼𝗱𝘂𝗰𝘁 𝘁𝗵𝗲𝗮𝘁𝗲𝗿. 🎭 On the other hand, if you can continuously deploy but 𝗮𝗿𝗲 𝗡𝗢𝗧 𝘂𝘀𝗶𝗻𝗴 𝗶𝘁 𝘁𝗼 𝗰𝗹𝗼𝘀𝗲 𝗳𝗲𝗲𝗱𝗯𝗮𝗰𝗸 𝗹𝗼𝗼𝗽𝘀, that’s also theater. And what if you’re designing razors? Molecules? Laundry care formulas? Craft beer? 🍻🧪 The intent is still the same – 𝗬𝗼𝘂 𝘄𝗮𝗻𝘁 𝘁𝗼 𝗰𝗹𝗼𝘀𝗲 𝗳𝗮𝘀𝘁 𝗳𝗲𝗲𝗱𝗯𝗮𝗰𝗸 𝗹𝗼𝗼𝗽𝘀. 🔄 You want genuine feedback on your latest decision as quickly as possible. So you 3D print the latest increment of the benefit bar for your razor, formulate a trial run of the beer/laundry care formula, and get it in front of customers—not to make money, but to 𝗹𝗲𝗮𝗿𝗻 𝗮𝗻𝗱 𝗮𝗱𝗮𝗽𝘁 𝗶𝗳 𝗻𝗲𝗲𝗱𝗲𝗱. 🔬💡 Here’s the thing: Like any other practice – it’s all about the 𝗶𝗻𝘁𝗲𝗻𝘁. Why is it worthwhile doing this? Understanding the intent helps us 𝗮𝗱𝗷𝘂𝘀𝘁 𝘁𝗵𝗲 𝗽𝗿𝗮𝗰𝘁𝗶𝗰𝗲 𝘁𝗼 𝘁𝗵𝗲 𝗰𝗼𝗻𝘁𝗲𝘅𝘁.     Picture this workflow: we commit code, it goes straight to trunk, gets built and tested in multiple ways, deploys to production, undergoes more validation, and if everything's green, we release. We can start with canary users and gradually expand, always ready to roll back if needed. This isn't just about speed. Short feedback loops transform how we work. They sharpen our ability to respond to change and push teams to communicate better, creating patterns that deliver quality safely. When I share this vision, I often hear "that would never work in the real world, especially in regulated environments." Here's the thing: I've spent my entire career in regulated contexts, sometimes working on mission-critical software. And I can tell you that frequent, fast feedback loops are exactly how we make things safe and reduce risk. Long processes, isolated coding, and manual validation don't create security. They create a false sense of it. Real safety comes from embracing the right practices: continuous integration through trunk-based development, continuous delivery (or better yet, deployment), and social development where engineers, product managers, UX experts, and QA professionals work together from the start. The irony is that the environments that need safety most are often the ones resisting the very practices that would give it to them. But those of us who've done this work know better. Safety isn't about moving slowly.     Engineers make hundreds of micro-decisions every day that product specs don't cover. If they don't understand their customers, they're making the wrong decisions. Bad decisions lead to delayed releases, and then there's a predictable blame cycle: The CPO's diagnosis: engineers aren't moving fast enough. Engineers' diagnosis: the product team didn't give clear instructions. QA's diagnosis: engineers shipped bugs that should have been caught earlier. Everyone's missing the real problem: it's impossible to write specs detailed enough to cover every decision. Take currency support as an example. I worked on this at Causal. The spec might say "users should be able to assign currencies to variables." But what happens when someone multiplies a USD variable by a EUR variable? How often should you refresh exchange rates? How should you handle historical data when exchange rates change? Is it worth a 10% performance degradation for a simpler solution, or do we need to implement a more complex solution with a smaller perf impact? The spec won't address every case, and the engineer has to make judgment calls. Every implementation is full of decisions: trade-offs between latency and correctness. How to handle edge cases. What data structures to use. If engineers don't understand customers, they'll make the wrong calls. This impact compounds across hundreds of decisions. The solution is shorter feedback loops. The closer the person making requests is to the person building, the better the outcome.

    The quest for quality often leads software organizations down a paradoxical path: adding more manual checks and approvals that actually make quality worse, not better. Release processes that require manual QA signoff, security review, or executive approval might feel safer, but they create long, unpredictable feedback cycles that hide problems and increase risk. Consider what happens when teams batch up multiple changes for a big release requiring manual review. Engineers context-switch to new tasks while waiting for approval. When issues are found, the original context is lost and debugging becomes complex. Meanwhile, more code is being built on potentially problematic foundations. The cycle repeats, creating a growing backlog of changes waiting for review. This pattern appears in many forms. Manual QA phases that take days or weeks. Change review boards that meet monthly. Pre-release checklists that grow ever longer. While each addition to the process aims to improve quality, the cumulative effect is often the opposite: larger, riskier deployments that are harder to troubleshoot when things go wrong. The most effective teams recognize that rapid, automated feedback is far more valuable than manual process gates. They invest in automated testing, continuous integration, and tooling that catches issues early. They deploy small changes frequently rather than batching them up. When manual reviews are needed, they happen continuously rather than becoming bottlenecks. So, remember: - Large batches of changes increase risk, not safety - Manual approvals create queues that hide problems - Long feedback cycles make debugging more difficult - Automated checks scale better than manual processes - Frequent small deployments tend to be lower risk than infrequent large ones The path to better quality is enabling faster feedback through automation and smaller batch sizes—it's not adding more manual processes. Truly embracing quality at scale requires letting go of the illusion of control that manual processes provide.

    One of the most common misconceptions in early-stage startups is that if you build something technically extraordinary with a talented team, success will naturally follow. The reality is far more nuanced. Yes, building a complex product under tight resource constraints is challenging. The trade-offs alone can feel insurmountable. But the most critical—and often overlooked—challenge at this stage is constructing a feedback loop while the product is being developed. For engineers-turned-founders, this is especially dangerous. The instinct to focus solely on technical execution, what I call “engineering in the closet,” can doom even the most innovative startups. Without input from potential users or customers, you risk building a product that solves a problem no one has—or in a way no one values. The truth: 👉 Building doesn’t truly begin until the feedback loop is in place. 👉 Early validation ensures you’re creating the right solution, not just a technically impressive one. 👉 Regular feedback forces you to align your product with real-world needs—long before it’s too late. A practical approach: Create a simple demo to gather feedback early. This doesn’t require a fully functioning product—mocked or simulated backends are perfectly fine. A demo not only highlights your value proposition and product experience but also compels you to practice articulating its benefits. These early iterations are invaluable. They help you refine your direction, strengthen your messaging, and ensure that your efforts are aligned with real demand. Founder-led sales are critical through the seed stage, and this process builds the muscle of selling early and often. Here’s a simple way to visualize what’s really happening 👇 1. Perception Loop – The agent collects data from its environment, filters noise, and builds real-time situational awareness. 2. Reasoning Loop – It processes context, forms logical hypotheses, and decides what needs to be done. 3. Action Loop – It executes those plans using tools, APIs, or other agents, then validates outcomes. 4. Reflection Loop – After every action, it reviews what worked (and what didn’t) to improve future reasoning. 5. Learning Loop – This is where it gets powerful, the model retrains itself based on new knowledge, feedback, and data patterns. 6. Feedback Loop – It uses human and system feedback to refine outputs and improve alignment with goals. 7. Memory Loop – Stores and retrieves both short-term and long-term context to maintain continuity. 8.
