Stop treating Operational Excellence like a collection of tools. That’s where most transformations quietly fail. Across plants, I keep seeing the same pattern: - Hoshin exists… but never reaches the shop floor - VSM is done… but never sustained - Kaizen events happen… but results fade - Digital initiatives launch… but don’t change decisions The problem isn’t effort. The problem is lack of system design. Through my experience, I’ve learned that Strategic Operational Excellence only works when strategy, flow, quality, improvement, and digital intelligence are designed as one system—not five initiatives. I see the same pattern repeatedly: companies launch improvement initiatives with energy, but momentum fades within months. The problem? They're missing the systematic approach that makes change stick. Here's the framework that separates sustained improvement from flavor-of-the-month programs: Measure What Matters Most organizations track too much or too little. Focus on the dimensions that drive business performance: Safety, Quality, Delivery, and Cost. The gap between current state and target state tells you exactly where to focus. Go to the Gemba You need to see where work actually flows—where delays cascade, where workarounds become standard practice, where small inefficiencies compound into major losses. Engage the Right Voices Form cross-functional problem-solving teams that include frontline employees and upstream/downstream stakeholders. Facilitate a structured problem solving process. The best solutions come from those closest to the work. Pilot, Measure, Scale Test changes on a limited scale. Measure impact rigorously. Adjust based on data, not opinions. When evaluating priorities in our nonprofit sector, we're often taught a trade-offs approach. What must I give up in order to get the other? But what if we don't have to? In his book, 𝘛𝘩𝘦 𝘖𝘱𝘱𝘰𝘴𝘢𝘣𝘭𝘦 𝘔𝘪𝘯𝘥, Roger L. Martin outlines integrative thinking and posits that you can hold opposing ideas in tension to create a third way. A better way beyond tradeoffs. His process looks like this: 1. Clarify what’s most relevant (Salience) 2. Map how these pieces connect (Causality). How do these factors influence each other? 3. Frame the challenge differently (Architecture) 4. Create a new solution (Resolution) Let’s put this into practice with a standard conundrum for nonprofit Executive Directors: Should I focus on fixing internal systems? or Should I push forward on program improvement? With Martin's approach, we get to how can we strengthen internal systems to fuel program improvement? Now let's run it through Martin's process: 𝟭. 𝗦𝗮𝗹𝗶𝗲𝗻𝗰𝗲 Clarify what’s most relevant: • What are the key challenges with internal systems? (e.g., outdated processes, communication gaps, inefficiencies) • What are the main goals for program improvement? (e.g., better outcomes, innovation, increased reach) • Which stakeholders are impacted by each area? • What resources, constraints, and opportunities exist for both? 𝟮. 𝗖𝗮𝘂𝘀𝗮𝗹𝗶𝘁𝘆 Map how these pieces connect: • How do internal systems impact program delivery and results? (e.g., streamlined systems free up staff time for program innovation) • How does program improvement pressure the systems? (e.g., new programs may expose system weaknesses or require new processes) • Are there feedback loops or dependencies between the two? 𝟯. 𝗔𝗿𝗰𝗵𝗶𝘁𝗲𝗰𝘁𝘂𝗿𝗲 Frame the challenge differently: • Instead of “either/or,” ask: 𝘏𝘰𝘸 𝘮𝘪𝘨𝘩𝘵 𝘸𝘦 𝘥𝘦𝘴𝘪𝘨𝘯 𝘪𝘯𝘵𝘦𝘳𝘯𝘢𝘭 𝘪𝘮𝘱𝘳𝘰𝘷𝘦𝘮𝘦𝘯𝘵𝘴 𝘵𝘩𝘢𝘵 𝘥𝘪𝘳𝘦𝘤𝘵𝘭𝘺 𝘦𝘯𝘢𝘣𝘭𝘦 𝘱𝘳𝘰𝘨𝘳𝘢𝘮 𝘪𝘮𝘱𝘳𝘰𝘷𝘦𝘮𝘦𝘯𝘵? • Is there a way to pilot system changes within a specific program to learn and scale? • Can you structure teams or projects to deliberately bridge both areas? 𝟰. 𝗥𝗲𝘀𝗼𝗹𝘂𝘁𝗶𝗼𝗻 Create a new solution: • Develop a cross-functional initiative where internal systems upgrades are tested within program pilots. • Set up a feedback mechanism: program staff identify system pain points, and operations teams prioritize fixes that unlock program gains. • Measure success by how well system improvements drive program outcomes, not just internal efficiency. By moving through Martin’s steps, you didn't just avoid the trade-offs, you built a solution where system upgrades and program improvements are mutually reinforcing. That third way. I know it can feel like there’s no time to rethink these trade-offs, especially in the middle of leading. But integrative thinking is about 𝘴𝘮𝘢𝘭𝘭 𝘴𝘵𝘦𝘱𝘴 that reframe what’s possible, not a huge new project.

Achievement not where you want it? Most leaders respond with more change and more programs. We've got to change the curriculum, add a tier 2 intervention block, remix the schedule for flexible intervention groups, ensure objectives are posted each day, really double-check this year that the best work board is A+ each month. My experience is that all of that is just "noise" that gets in the way of the core. I wouldn't add or change anything about staffing, curriculum, or schedule until the following are true: - Teachers understand how the curriculum is structured for daily instruction ... and what the most important parts of each lesson are. (Hint: In reading, it's the part where you actually read and annotate and then answer rigorous questions about the text. In math, it's the part where you practice problems with teacher feedback.) - Teachers know the critical time stamps for each part of a lesson (e.g., the do now should be done by minute 4, there should be at least 15 minutes for independent practice before the exit ticket) - Teachers take the unit assessment before each unit and discuss what will be challenging for students and what are the most important standards, helping them identify the power lessons of the unit. - Teachers consistently intellectually prepare (IP) for lessons -- doing ALL the student work, identifying the 2-3 meatiest portions, creating criteria for success for these meaty portions, and pre-planning responses to misconceptions. And they teach with this IP in hand. - Leaders share a clear vision of great teaching that includes classroom environment, rigor, feedback, and thinking. - Leaders set aside two hours/week to review and give feedback on intellectual preparation to ensure excellence - Leaders book one hour/day for real-time coaching of all teachers in their portfolio, supporting them in real time to - Leaders lead a one-on-one, practice-based coaching session for all teachers in their portfolio based that focuses on one action step - Leaders lead a staff-wide, practice-based PD each week that centers in on one action step of great teaching Leaders have a choice this summer. They can continue tinkering with the doom loop of low achievement, hoping that this new program or initiative will finally make the difference. Or they can double-down on the clear, simple, effective strategies that great schools use to rapidly improve teacher practice in service of student achievement.

Design for performance, not participation. If your talent programs are popular but ineffective, you're solving the wrong problem. Many organizations obsess over engagement metrics. How many people signed up? How many completed it? But participation is not proof of progress. What matters is whether people perform better because of it. Start with the behavior you want to change. Before launching any initiative, ask what measurable behavior should improve. Is it better decision-making, faster onboarding, stronger leadership? Without that clarity, you're guessing at impact. Find a way to measure it, indirectly if necessary. You don't need total control of the inputs to own and link to the outputs. Make outcomes the curriculum. Don’t design learning to be interesting. Design it to close performance gaps. If a workshop doesn’t lead to visible shifts on the job, it’s an experience, not a solution. That distinction is critical. Use data to kill what doesn’t work. Every program should have a built-in feedback loop tied to performance outcomes. If there’s no impact after 90 days, change it or cut it. Stop preserving programs that feel good but don't change the score. Build friction that reinforces habits. Easy learning is often forgettable. Add structured follow-up, manager coaching, and on-the-job reinforcement. It’s not enough to expose people to content. They have to live it until it sticks. Train fewer people, more deeply. Impact scales from depth, not reach. Focus your efforts on the roles or cohorts where behavior change will drive outsized returns. Popularity is not a strategy. Participation looks good on paper. Let’s talk about program reviews specifically, when it makes sense to revisit a legacy CNC program. A common question I hear is: Do you review after a certain number of runs? After a fixed time period? Or only when there’s a problem? Since stepping into a Program Manager role, I’ve taken a structured approach. Any program that predates my arrival automatically gets reviewed and updated to our current standards. From there, each program is reviewed every other year and evaluated for continuous improvement opportunities. Why take this approach? • Tooling never stands still. Every week, new tooling is being designed that can cut faster, last longer, and improve stability. What was “best practice” five years ago may no longer be competitive today. • CAM software evolves yearly. Mastercam releases new and improved toolpaths every year that can significantly improve cycle time, surface finish, and tool engagement. Legacy programs often don’t take advantage of these advancements. • Risk reduction and consistency. Reviewing programs allows you to clean up feeds, speeds, work offsets, comments, and safety moves reducing the chance of errors and making programs easier for operators to run with confidence. • Fresh perspective matters. Sometimes the biggest gains come from something simple—a new set of eyes asking why something is done a certain way. Continuous improvement isn’t always about big changes; it’s often about refining what already works. The result? ✔ Shorter cycle times ✔ Improved tool life ✔ More robust, standardized programs ✔ Less tribal knowledge and more process control Program reviews aren’t about criticizing past work they’re about respecting it enough to make it better. Quality improvement often fails when a core step is missed. Too many projects are rushed, skipping essential stages and heading down the wrong path. Common pitfalls include: • Lack of understanding of the problem: Projects launch without a full exploration of what’s really going on. • No clear, measurable aim: Without a strong aim, projects lose direction and miss the point entirely. • Poor team formation: Teams don’t take time to understand each other’s roles, relationships, and strengths, which weakens collaboration. • Fixed change ideas from the start: Projects sometimes begin with rigid solutions and no divergent thinking or creative exploration. • Unclear or weak data: When data isn’t properly scoped at the start, it becomes a challenge later. • Rushed testing: Testing is often incomplete or skipped altogether, leading to premature implementation based on limited evidence. • Misunderstanding spread: Spread is often reduced to a simple "roll-out," ignoring the complex factors needed to bring others along. • Sustainability struggles: Many projects simply fizzle out or need to be “re-energised” (something we’ve all heard!) To avoid these pitfalls, projects should follow some key building blocks that form the roots of the project. These should be approached methodically and with structure. While the tools and techniques on top of them may vary depending on the context, these foundational elements are essential to successful and sustainable improvement: 1. Understanding the problem 2. The aim 3. Measurement plan 4. Change ideas 5. Testing and experimenting 6. Implementation and spread 7. Celebrate and sustain Improvement doesn't need to be overcomplicated. It needs to be: • Logical and based on methodology • Doable for those actually delivering the improvement • Relatable to others so that they understand and can apply it So why do we sometimes make it more complex than it needs to be? Common reasons include: • A desire to look smart or strategic • Fear of accountability • The influence of systemic culture • Trying to solve everything at once • External consultants justifying their involvement • Lack of clarity on the real problem • A fear that simplicity will be dismissed These 7 blocks offer a structured yet flexible framework for making real improvement happen—starting with understanding the problem and ending with sustaining what works.
