    “Train-the-trainers” (TTT) is one of the most common methods used to scale up improvement & change capability across organisations, yet we often fail to set it up for success. A recent article, drawing on teacher professional development & transfer-of-training research, argues TTT should always be based on an “offer-and-use” model: OFFER: what the programme provides—facilitator expertise, session design, practice opportunities, feedback, follow-up support & evaluation. USE: what participants do with those opportunities—what they notice, how they make sense of it, how much they engage, what they learn, & whether they apply it in real work. How to design TTT that works & sticks: 1. Design for real-world use: Clarify the practical outcome - what trainers should do differently in their next sessions & what that should improve for the organisation. Plan beyond the classroom with post-course support so people can apply learning. Space learning over time rather than delivering it in one intensive block, because spacing & follow-ups support sustained use. 2. Use strong facilitators: Select facilitators who know the topic & how adults learn, how groups work & how to give useful feedback. Ensure they teach “how to make this stick at work” (apply & sustain practices), not only “how to deliver a session.” 3. Make practice central: Build the programme around realistic rehearsal: deliver, get feedback, & practise again until skills become automatic. Use participants’ real scenarios (especially change situations) to strengthen transfer. Include safe practice for difficult moments (challenge, unexpected questions) & treat mistakes as learning. Build peer learning so participants learn with & from each other, not just the facilitator. 4. Prepare participants to succeed: Assess what participants already know & can do, then tailor the learning. Build confidence to use skills at work (confidence predicts application). Help each person create a simple, specific plan for when & how they will use the approaches in their next training sessions. 5. Ensure workplace transfer support: Enable quick application (opportunities to deliver training soon after the course), plus time & resources to do it well. Provide ongoing support (feedback, coaching, & encouragement) from leaders, peers &/or the wider organisation. 6. Evaluate what matters: Go beyond satisfaction scores - assess whether trainers changed their practice & whether this improved outcomes for learners & the organisation.     We count on training to help prevent serious injuries and fatalities (SIFs). But when it comes to how that training is delivered, what actually works? The latest Construction Safety Research Alliance study put different delivery methods to the test. The team compared five formats: pre-recorded video, traditional lecture, interactive lecture, flipped classroom, and interactive lecture with hands-on activities. They evaluated each based on two outcomes: engagement (generating interest in SIF prevention) and skill (the ability to recognize high-energy hazards). The engagement results aligned with expectations: more interactive formats led to greater learner engagement. When it came to building skill, the results defied assumptions. The most effective formats landed at opposite ends of the spectrum. Low-cost video training and high-cost, hands-on instruction both produced the strongest skill gains. Traditional lecture methods, often seen as the default, was the least effective. The conclusion: If the goal is skill alone, video may offer the best value. But if you’re aiming for both engagement and skill, it may be worth investing in the most interactive approach. Kudos to the team, the PIs Siddharth Bhandari and Logan A.     “What’s the ROI of this training?”, asked the organization that: • Didn’t brief the manager on what the program actually covers • Didn’t align learning to real, on-the-job challenges • Didn’t follow up meaningfully beyond Day 1 • Didn’t change supporting systems, KPIs, or everyday behaviors • Relied on generic 30-60-90 journeys with limited ownership or reinforcement • Still expects transformation in 2 days Let’s get something straight. Training is not a vending machine. You don’t insert a trainer and expect “Productivity +15%” to pop out. Training is an enabler. A catalyst. A spark. Not the fire. Not the fuel. Not the oxygen. 70% of learning happens on the job. And yet, most managers: • Don’t know what was taught • Don’t reinforce it • Don’t coach for application • Don’t ask reflective questions Then we ask: “Why didn’t behavior change?” Because you sent people to the gym… and expected muscles without lifting weights. Here’s the uncomfortable part. Most post-training follow-ups rely on: • Happy sheets • LMS completion ticks • TMS attendance reports Which raises a simple question: If your Level-1 feedback is superficial, how are you expecting Level-3 results to be meaningful? Smiles, stars, and “great session” comments don’t measure: • Behavior shifts • Manager reinforcement • Real workplace application • Obstacles participants are facing You can’t build business impact on feel-good feedback. Real ROI happens when: • Learning captures real challenges, not just reactions • Reflection continues beyond the classroom • Managers see, coach, and reinforce micro-behaviors • Follow-up is designed, not assumed Otherwise, don’t ask for ROI. Did the content, instructor, and environment meet their expectations? Positive engagement is the first step toward meaningful learning. Level 2 #Learning What knowledge, skills, or attitudes improved? In AVSEC, this means written tests, practical assessments, and simulations such as X-ray image interpretation or emergency response drills. Level 3 #Behavior Are trainees applying what they learned on the job? This level focuses on real-world performance through observations, audits, and supervisor feedback. Here's the roadmap we navigated: ✅ Define Your Desired Outcome: Identify the purpose behind your leadership training. Is it to ensure compliance, disseminate information, provide entertainment, or foster engagement? Your answer shapes the ideal delivery method (note: "ideal" is key here). ✅ Motto: Pull Together, Push Apart: Tailor your approach based on the desired level of interaction. If it's about compliance or information sharing (the 'Push Apart' scenario), consider asynchronous, technology-driven methods like Loom videos or LMS classes. Reserve synchronous moments for activities that require employee buy-in, behavior change, or ownership ('Pull Together'). ✅ Prioritize Need over Structure: When opting for in-person or synchronous learning, ensure it aligns with specific needs such as: - Building relationships - Processing information interactively - Discussing or applying learning to real-world scenarios - Gaining diverse perspectives 📊 From onboarding to offsite events, training sessions, or town hall gatherings, make synchronous time more impactful by strategically integrating asynchronous learning.     Stop measuring attendance and start measuring impact. We have analyzed, designed, developed, and implemented. Now comes the moment of truth: Evaluation. In the traditional ADDIE model, this phase is often reduced to "smile sheets." We ask learners if they liked the course, if the room was cold, or if the instructor was engaging. We gather data that tells us how they felt, but rarely how they will perform. In ADDIE 2.0, AI turns Evaluation into business intelligence. We no longer have to rely on manual surveys or disjointed spreadsheets. AI tools can ingest vast amounts of unstructured data—from chat logs to open-text survey responses—and identify patterns that a human eye might miss. It bridges the gap between "learning" and "doing." Here are three ways to revolutionize your Evaluation phase today: ✅ Ditch the 1-5 scale for sentiment analysis. Stop looking at average scores. Take all your open-text feedback and run it through a Large Language Model (LLM). Ask it to identify the top three friction points and the top three "aha!" moments. You will get a nuanced report on learner sentiment that goes far beyond a simple satisfaction score. ✅ Correlate learning with performance. This used to require a data scientist. Now you can upload anonymized training completion data alongside sales or productivity metrics into a tool like ChatGPT’s Data Analyst or Microsoft Copilot. Ask it to find correlations. Did the reps who completed the negotiation module actually close more deals next quarter? AI can help you prove that link. ✅ Automate the "Forgetting Curve" check. Evaluation should not end when the course closes. Configure an AI agent or chatbot to message learners 30 days later. Have it ask a simple question: "How have you used the negotiation framework this month?" The AI can collect and categorize these real-world stories, giving you qualitative evidence of behavior change. Why does this matter to the C-Suite? ROI. When you can show that a learning intervention directly correlates with a 15% increase in efficiency or revenue, L&D stops being a cost center and starts being a strategic partner. AI gives you the evidence you need to defend your budget and prove your value. Series Wrap-Up: We have walked through the entire ADDIE model. Analysis: Using data to find the real gaps. Design: Blueprinting faster with AI assistants. Development: Generating assets at scale. Implementation: Personalizing the delivery. Evaluation: Measuring real-world impact.     Most training evaluations ask the wrong question. “Did you like the course?” But instructional designers care about something else. Did job performance improve? Because the goal of training isn’t satisfaction. It’s performance. Good evaluation looks for evidence of change in the workplace. Here’s how designers measure it. First, they track performance metrics. Did key numbers improve after training? Sales conversions. Error rates. Customer satisfaction. Second, they measure skills with assessments. Not memorization. Real decisions. Simulations. Scenario responses. Third, they look for behavior change. Are people actually using the new skills? Following the new process? Adopting the new tools?
