    Kirkpatrick is often criticized. But rarely fully understood. Let's change this 👇 The model is simple. It describes four levels of evaluating learning impact: Level 1 — Reaction How participants experience the learning. Level 2 — Learning What knowledge and skills they acquire. Level 3 — Behavior How their on-the-job behavior changes. Level 4 — Results What organizational outcomes improve. That’s it. Four levels. And yet, it is frequently dismissed as outdated or simplistic. Why? Because we often treat it as a measurement checklist, instead of a design framework. Kirkpatrick is not just about evaluating training. It’s about thinking in cause-and-effect logic. Instead of asking, “Was the training good?” we should be asking a sequence of strategic questions. When designing: – What business outcome must change? – What behavior must shift to deliver that outcome? – What knowledge and skills are required? – What learning experience will enable mastery? And when evaluating: – How did participants evaluate the experience? – How well did they acquire the knowledge and skills? – How did behavior change at work? – What changed in the targeted business indicators? Planning must start from the top (Results). Measurement must begin from the bottom (Reaction). Think forward. Measure backward. Of course, the model has nuances - leading and lagging indicators, performance environment, manager accountability, isolation factors. But beneath the complexity lies a simple and powerful logic. The pyramid is not a hierarchy of surveys. It’s a chain of impact. That’s why I created this visual, to show the model not as theory, but as a practical thinking framework.     Corporate training often feels like throwing seeds onto concrete. We mandate attendance, deliver information in a single format, and expect immediate growth. For neurodivergent professionals, standardized assessments rarely measure actual competency. They simply measure the ability to take a standardized test. Dr. Kirkpatrick developed a renowned model to evaluate training across four sequential levels: Reaction, Learning, Behavior, and Results. It is a brilliant clinical framework. But if we want it to work for a neurodiverse ecosystem, we must change how we measure growth at every level. Here are 10 neuro-inclusive ways to assess learning, mapped to the Kirkpatrick Model: 1/ Pre-Learning Reality: Live information dumps overwhelm working memory. Practice: Send reading materials 48 hours early so participants can process at their own pace. 2/ Advance Inquiry Reality: Spontaneous Q&A triggers anxiety and limits participation. Practice: Allow the team to submit questions anonymously before the live session. 3/ Regulation Pauses (Level 1) Reality: Long blocks of forced attention drain executive function. Practice: Mandate five minute biological processing breaks every 45 minutes to stretch, stim, or regulate. 4/ Multi Modal Anchors (Level 2) Reality: Auditory lectures fail visual and kinesthetic learners. Practice: Provide options. Let them watch a live demonstration, read a case study, or review a video. 5/ Structured Breakouts (Level 2) Reality: Unstructured group work creates heavy social ambiguity. Practice: Provide a strict, written rubric for peer roleplay so expectations are perfectly clear. 6/ Collaborative Polling (Level 2) Reality: Timed, silent quizzes spike cortisol and block recall. Practice: Use live polls or collaborative quizzes where small groups talk out answers before submitting. 7/ Flexible Demonstration (Level 2) Reality: Written tests do not equal practical mastery. Practice: Let employees choose to prove competency via a written summary, audio reflection, or practical demonstration. 8/ Implementation Maps (Level 3) Reality: Information without a plan quickly withers. Practice: Give participants time at the end to write down exactly how they plan to apply the new skill. 9/ Supervisor Support (Level 3) Reality: Managers often do not know how to support new habits. Practice: Provide supervisors with exact questions to check on the new skill without micromanaging. 10/ Reverse Cultivation (Level 4) Reality: We often train for skills the current environment does not support. Practice: Define the final organizational result first. Work backward to ensure the ecosystem allows that new behavior to survive. We must stop blaming the individual when the system is too rigid.     𝐓𝐡𝐞 𝐒𝐞𝐜𝐫𝐞𝐭 𝐭𝐨 𝐓𝐫𝐚𝐢𝐧𝐢𝐧𝐠 𝐓𝐡𝐚𝐭 𝐀𝐜𝐭𝐮𝐚𝐥𝐥𝐲 𝐖𝐨𝐫𝐤𝐬? 𝐒𝐭𝐚𝐫𝐭 𝐚𝐭 𝐭𝐡𝐞 𝐄𝐧𝐝. 🏁 I used to think my job as an L&D professional started with a syllabus. I was wrong. Recently, I was tasked with building a learning solution for our Talent Acquisition (TA) team. The goal wasn’t just to "train recruiters"—it was to solve a business problem. Instead of looking at what they needed to know (Level 2), I started with what the business needed to achieve (Kirkpatrick Level 4). The "Reverse" Approach I didn’t start with slides. I started by analyzing Voice of the Customer (VOC) survey results, focusing on various metrics from both Hiring Managers and Candidates. Working Backwards: ✅ Level 4 (Results): I defined the business KPI. ✅ Level 3 (Behavior): Based on the VOC metrics, I identified the specific actions recruiters needed to change—specifically around "Precision Intake" and "Candidate Experience Management." ✅ Level 2 & 1 (Learning & Reaction): Only then did I design the actual training content that addressed those specific behavior gaps. The Result? The training didn't feel like a chore; it felt like a solution. Because I built it based on the actual metrics revealed in the VOC surveys, the TA team saw immediate value, and the business saw a measurable shift in hiring efficiency. The Lesson: If you want your learning solutions to be more than just "check-the-box" exercises, stop asking "What should we teach?" and start asking "What does the data say I need to solve?"     “Train-the-trainers” (TTT) is one of the most common methods used to scale up improvement & change capability across organisations, yet we often fail to set it up for success. A recent article, drawing on teacher professional development & transfer-of-training research, argues TTT should always be based on an “offer-and-use” model: OFFER: what the programme provides—facilitator expertise, session design, practice opportunities, feedback, follow-up support & evaluation. USE: what participants do with those opportunities—what they notice, how they make sense of it, how much they engage, what they learn, & whether they apply it in real work. How to design TTT that works & sticks: 1. Design for real-world use: Clarify the practical outcome - what trainers should do differently in their next sessions & what that should improve for the organisation. Plan beyond the classroom with post-course support so people can apply learning. Space learning over time rather than delivering it in one intensive block, because spacing & follow-ups support sustained use. 2. Use strong facilitators: Select facilitators who know the topic & how adults learn, how groups work & how to give useful feedback. Ensure they teach “how to make this stick at work” (apply & sustain practices), not only “how to deliver a session.” 3. Make practice central: Build the programme around realistic rehearsal: deliver, get feedback, & practise again until skills become automatic. Use participants’ real scenarios (especially change situations) to strengthen transfer. Include safe practice for difficult moments (challenge, unexpected questions) & treat mistakes as learning. Build peer learning so participants learn with & from each other, not just the facilitator. 4. Prepare participants to succeed: Assess what participants already know & can do, then tailor the learning. Build confidence to use skills at work (confidence predicts application). Help each person create a simple, specific plan for when & how they will use the approaches in their next training sessions. 5. Ensure workplace transfer support: Enable quick application (opportunities to deliver training soon after the course), plus time & resources to do it well. Provide ongoing support (feedback, coaching, & encouragement) from leaders, peers &/or the wider organisation. 6. Evaluate what matters: Go beyond satisfaction scores - assess whether trainers changed their practice & whether this improved outcomes for learners & the organisation.     Executives don’t care about content or courses. They care about impact. One of the fastest ways for L&D to lose credibility is to talk about “great training sessions” when the business wants to talk about performance. That’s why I like the simplicity of the Kirkpatrick-Phillips model, not as theory, but as a discipline. It forces L&D to stop thinking in events and start thinking in evidence. Here’s how to use it properly. Level 1 – Reaction This isn’t about smile sheets. It’s about understanding whether the environment and the experience created the right conditions for learning. Did people engage? Did it feel relevant? If the answer is no, behaviour change is already unlikely. Level 2 – Learning This is where you check what actually shifted. What did people learn? What can they now explain, understand or demonstrate? If you can’t measure it, you can’t build on it. Level 3 – Behaviour This is the most important level and the most neglected. Are people applying what they learned in the real world? What habits have changed? What’s different in how they show up at work? No behaviour change = no impact. Level 4 – Results Here is where you start to talk the language of business. What outcomes changed because of the new behaviours? Time saved, errors reduced, productivity increased, customer satisfaction improved… this is the proof leaders care about. Level 5 – ROI Now you answer the question every senior leader is quietly asking: “Was it worth it?” If the business can see the financial value of the change, L&D moves from cost centre to performance partner. But the real magic of this model is not the levels, it’s the mindset. • Start with results, not content. • Link every level so the evidence forms a clear chain. • Gather real data, not guesswork. • Involve managers early, they make or break behaviour change. • Tell the story clearly so people can see the impact, not just hear you describe it.     Most training programs fail to measure their true impact. I follow the Kirkpatrick Model which evaluates effectiveness across four key levels. 1️⃣ Reaction: Gauge immediate satisfaction. How did learners feel about the training? Were they engaged and motivated? 2️⃣ Learning: Measure knowledge acquisition. Did participants grasp key concepts?     A problem with the Kirkpatrick taxonomy (not a model, not a theory) of evaluating instruction is that by its very design it is evaluation by autopsy: We may know a program didn't work, but not what went wrong or how to fix it. Practitioners looking for other ideas might want to take a look at Robert Brinkerhoff, who in eyeing the idea of training as a process rather than an event said: "Evaluating a training program is like evaluating the wedding instead of the marriage." His success case method is a wonderful substitute or, if you must, supplement to, Kirkpatrick. And consider, too, work from Daniel Stufflebeam's CIPP model, that looks at an entire program from context to inputs to organizational support to outcomes and on to transferability.
