𝐓𝐡𝐞 𝐒𝐞𝐜𝐫𝐞𝐭 𝐭𝐨 𝐓𝐫𝐚𝐢𝐧𝐢𝐧𝐠 𝐓𝐡𝐚𝐭 𝐀𝐜𝐭𝐮𝐚𝐥𝐥𝐲 𝐖𝐨𝐫𝐤𝐬? 𝐒𝐭𝐚𝐫𝐭 𝐚𝐭 𝐭𝐡𝐞 𝐄𝐧𝐝. 🏁 I used to think my job as an L&D professional started with a syllabus. I was wrong. Recently, I was tasked with building a learning solution for our Talent Acquisition (TA) team. The goal wasn’t just to "train recruiters"—it was to solve a business problem. Instead of looking at what they needed to know (Level 2), I started with what the business needed to achieve (Kirkpatrick Level 4). The "Reverse" Approach I didn’t start with slides. I started by analyzing Voice of the Customer (VOC) survey results, focusing on various metrics from both Hiring Managers and Candidates. Working Backwards: ✅ Level 4 (Results): I defined the business KPI. ✅ Level 3 (Behavior): Based on the VOC metrics, I identified the specific actions recruiters needed to change—specifically around "Precision Intake" and "Candidate Experience Management." ✅ Level 2 & 1 (Learning & Reaction): Only then did I design the actual training content that addressed those specific behavior gaps. The Result? The training didn't feel like a chore; it felt like a solution. Because I built it based on the actual metrics revealed in the VOC surveys, the TA team saw immediate value, and the business saw a measurable shift in hiring efficiency. The Lesson: If you want your learning solutions to be more than just "check-the-box" exercises, stop asking "What should we teach?" and start asking "What does the data say I need to solve?" *** SPOILER *** Some early data from our 2025 LEADx Leadership Development Benchmark Report that I’m too eager to hold back: MOST leadership development professionals DO NOT MEASURE LEVELS 3&4 of the Kirkpatrick model (behavior change & impact). 41% measure level 3 (behavior change) 24% measure level 4 (impact) Meanwhile, 92% measure learner reaction. I mean, I know learner reaction is easier to measure. But if I have to choose ONE level to devote my time, energy, and budget to… And ONE level to share with senior leaders… I’m at LEAST choosing behavior change! I can’t help but think: If you don’t measure it, good luck delivering on it. 🤷♂️ This is why I always advocate to FLIP the Kirkpatrick Model. Before you even begin training, think about the impact you want to have and the behaviors you’ll need to change to get there. FIRST, set up a plan to MEASURE baseline, progress, and change. THEN, start training. Begin with the end in mind! ___ P.S. If you can’t find the time or budget to measure at least level 3, you probably want to rethink your program. There might be a simple, creative solution. Or, you might need to change vendors. ___ P.P.S EXAMPLE SIMPLE WAY TO MEASURE LEVELS 3&4 Here’s a simple, data-informed example: You want to boost team engagement because it’s linked to your org’s goals to: - improve retention - improve productivity You follow a five-step process: 1. Measure team engagement and manager effectiveness (i.e., a CAT Scan 180 assessment). 2. Locate top areas for improvement (i.e., “effective one-on-one meetings” and “psychological safety”). 3. Train leaders on the top three behaviors holding back team engagement. 4. Pull learning through with exercises, job aids, monthly power hours to discuss with peers and an expert coach. 5. Re-measure team engagement and manager effectiveness. You should see measurable improvement, and your new focus areas for next year. We do the above with clients every year... ___ P.P.S. I find it funny that I took a lot of heat for suggesting we flip the Kirkpatrick model, only to find that most people don’t even measure levels 3&4…😂

As part of our 90-day post-training impact plan, I continued field visits last week and covered the remaining Castania counters to reinforce learning, coach on the job, and review execution on the ground. The objective is simple: move beyond training delivery and check whether learning is translating into real behavior at the counter. What I observed was extremely encouraging: - Counter teams have completed their handouts and clearly recall key learning points - High-margin SKUs are now positioned on the front display across most counters - Teams are approaching customers more confidently and initiating conversations - Upselling by weight is actively being practiced and is already showing results - Selling scripts are being used naturally, not mechanically - Teams are increasingly confident discussing premium products and benefits I also reinforced the use of our Sales Coach AI Agent, allowing teams to practice live scenarios. What stood out was how quickly they connected the tool to their daily work—using it to customize upsell ideas, cross-sell combinations, display decisions, and customer approach scripts specific to their own counters. This consistency across stores tells me one important thing: when learning is practical, relevant, reinforced on the job, and supported with the right tools, behavior change happens. From an L&D perspective, this initiative is a strong example of applying Kirkpatrick Level 3 and Level 4 in a meaningful way: - Level 3 – observing real behavior change through coaching, display execution, and selling practices - Level 4 – linking those behaviors to sales and margin performance over a 30-60-90 day period Proud of the Castania counter teams for embracing this journey, and excited to continue tracking the impact as we move through the remaining milestones. Bridging the gaps in Kirkpatrick to prove enablement’s impact: Reminder… The four levels in Kirkpatrick: 1) reaction 2) learning 3) behavior 4) results Problem: Almost no one gets to level 4. Why? The levels aren’t actually connected. Just because someone reacts favorably, doesn’t mean they learned. Just because someone learned, doesn’t mean they’ll change their behavior. Just because the change behavior, doesn’t mean you’ll see results. You need to bridge the gaps. Here’s how: From 1 —> 2 Bridge: Effectiveness Perceptions (See Will Thalheimer’s “Performance Focused Learner Surveys”) These ask questions to glean insights about the effectiveness of the intervention (not CSAT). - did you receive enough practice? - was practice realistic? - did feedback guide your performance? - were OTJ resources provided? - did you practice using those resources? - is your manager supporting you? - etc These indicate your intervention has a high likelihood it was effective at imparting new knowledge/skills. — From 2 —> 3 Bridge: Competence Not “competency” (ie do you know it / do you have the skills). But COMPETENCE - can you demonstrate that you can make the kinds decisions/perform the types of tasks you’ll need to OTJ? Acquiring new knowledge or skills is meaningless if you can’t apply them correctly OTJ. — From 3 —> 4 Bridge: Outputs What are the effects of the behavior? What is produced when they are correctly applied (and to what standard)? Something valuable ought to come of them, otherwise it’s behavior for behavior’s sake. What’s produced? A document? A report? A relationship? An assessment? A decision? Behavior means nothing if it doesn’t produce valuable work. BUT…these outputs mean nothing if they aren’t anchored to business outcomes. — This is why to apply this framework, you always need to start with the desired outcome. What are the results you seek to support and influence? Deconstruct these down to influenceable leading indicators. What outputs do those influenceable outcomes depend on? To what standard must they be produced to ensure the outcomes happen? What behaviors must be applied to produce them? What obstacles are in the way? How must performers demonstrate they’re competent? What must they learn/develop or use? You get the idea…

We don’t have a learning problem. We have a measurement problem. Organizations spend billions on training every year, yet the same question keeps coming back: Did this learning actually change anything? - Attendance is not impact. - Satisfaction is not effectiveness. - And completion rates don’t equal performance. That’s why measuring learning effectiveness should never start after the program ends. It should start during design. Don't treat "𝗗𝗶𝘀𝘀𝗲𝗺𝗶𝗻𝗮𝘁𝗶𝗼𝗻" 𝗮𝗻𝗱 "𝗜𝗺𝗽𝗮𝗰𝘁" 𝗮𝘀 𝘀𝘆𝗻𝗼𝗻𝘆𝗺𝘀. They aren't. I see this a lot. 80%+ of cases. Dissemination is about 𝗯𝗿𝗼𝗮𝗱𝗰𝗮𝘀𝘁𝗶𝗻𝗴 (telling the world what you did). Impact is about 𝘁𝗿𝗮𝗻𝘀𝗳𝗼𝗿𝗺𝗮𝘁𝗶𝗼𝗻 (the state of the world after you are finished). Reason is long years of mixing terms without evaluators punishing the mistake. In 2026, the EU isn't funding the preparation of results. They are 𝗳𝘂𝗻𝗱𝗶𝗻𝗴 𝘁𝗵𝗲𝗶𝗿 𝗮𝗱𝗼𝗽𝘁𝗶𝗼𝗻. If your proposal focuses on "how many people register on the platform," you’re leaving points on the table. 𝗧𝗵𝗲 𝗦𝗵𝗶𝗳𝘁: Example 1: Activities ❌ Old Logic: 500 teachers downloaded the toolkit (Output). ✅ New Logic: 20% of teachers modified their curricula using the toolkit (Behaviour/Kirkpatrick L3). Example 2: Policy & Strategy ❌ 𝗢𝗹𝗱 𝗟𝗼𝗴𝗶𝗰 (𝗗𝗶𝘀𝘀𝗲𝗺𝗶𝗻𝗮𝘁𝗶𝗼𝗻): "We successfully published a White Paper on inclusive education and sent it to 50 regional policy-makers." (Output) ✅ 𝗡𝗲𝘄 𝗟𝗼𝗴𝗶𝗰 (𝗜𝗺𝗽𝗮𝗰𝘁): "Two Regional Education Authorities have formally adopted the White Paper’s recommendations into their 2027 Strategic Funding Plan." (Impact/Kirkpatrick L4) Evaluators now look for Operational Sustainability: Who owns the result after the GA ends? Who pays for the hosting? Which policy or department officially embeds the new workflow? Impact is no longer about "reach." 𝗜𝘁’𝘀 𝗮𝗯𝗼𝘂𝘁 𝗯𝗲𝗵𝗮𝘃𝗶𝗼𝘂𝗿 𝗰𝗵𝗮𝗻𝗴𝗲. Enablement nerd post. This could be naive but I feel like the current industry interpretation of the Kirkpatrick is outdated. Most folks think of the model as sequential learning across stages 1–4, with Level 4 as the “holy grail.” However, with GenAI, what used to be a stepwise triangle now feels like a flexible, continuous loop — and moving from Level 4 back to Level 1 is equally important. Here’s our simple model at Yoodli: 1) Learn content through a conversational AI tutor → user reaction = Level 1 2) Practice skills in an AI roleplay → AI scoring = Level 2 (did you actually learn the skill? e.g., did you use a permission-based opener?) 3) Tie roleplays to live calls (Gong, RingSense, Chorus, etc.) → Level 3: did you implement what you practiced during game time? 4) Correlate live call performance (trained on roleplays) to leading and lagging revenue indicators → Level 4: this is where ROI shows up. Then, based on your performance, GenAI automatically builds new AI tutors and roleplays to help you improve in real time. It’s so much easier to move fluidly between levels 1–2–3–4 - and then repeat. As someone who’s an outsider to the learning world, I might be oversimplifying but I think it doesn’t need to be much more complicated. What am I missing?

By iterating on our program based on these insights, we turned things around. Participants were not only learning but applying their new skills effectively, leading to remarkable business results. And it's a wrap... two days of great learning and collaboration as I supported a group of wonderful L&D (or should I say L&P) professionals in digging deeper into the Kirkpatrick model and applying it to their own high priority/mission critical programs. Some key learnings/discussion points: 💡clearly exploring and defining the business case for a program is so key (half the work done). Sam Moat had to think a lot of you as I kept repeating your "mantra" of falling in love with the problem 😉 💡not always is training the answer. Training should only be considered as part of the solution if we identify a Level 2 gap. But even then the kind of solution we design strongly depends on the gap identified. "Closing" a knowledge/skill gap is not the same as adressing an attitude/confidence or commitment gap 💡effective training starts with clear goals. Defining clear transfer goals = L3 critical behaviors is so important yet often the hardest part. The video test approach can be of great help. 💡evaluation is not a one time affair and it's not about padding ourselves on our shoulders. Evaluation requires ongoing monitoring and adjusting and it's about uncovering the truth even if that means we are far off from reaching the desired goal. Collecting actionable intelligence is what we should strive for. 💡 training alone will never work. We have to work with the business and create a strong transfer = driver package to #makelearningstick and #maketransferhappen 💡let's be a lot more purposeful at L1 and L2. There are a lot of benefits to using formative methods and yes L1 and L2 can be evaluated together (saves a lot of resources). Ask yourself do i really need this data / what will I do with it. 💡blended evaluation = using multiple sources and methods is key to reducing bias and collecting more meaningful data 💡let's move from satisfaction questions and scales to learner centered questions focused on relevance and utility 💡last but not least "not all programs are treated equally and hence can/should be evaluated up to L4... however if your programs are not supporting a business critical/important aspect you might want to pause and ask yourself do we really need this program.
