    Every enablement team has the same problem: - Reps say they want more training. - You give them a beautiful deck. - They ghost it like someone who matched with Keith on Tinder. These folks don't have a content problem as much as they have a consumption problem. Think of it thusly: if no one’s using the enablement you built, it might as well not exist. Here’s the really scary part: The average org spends $2,000 - $5,000 per rep per year on enablement tools, programs, and L&D support. But fewer than 40% (!!!) of reps consistently complete assigned content OR apply it in live deals. So what happens? - You build more content. - You launch new certifications. - You roll out another LMS. And your top reps ignore it all because they’re already performing, while your bottom reps binge it and still miss quota. 🕺 We partner with some of the best enablement leaders in the game here at Sales Assembly. Here’s how they measure what matters: 1. Time-to-application > Time-to-completion. Completion tells you who checked a box. Application tells you who changed behavior. Track: - Time from training to first recorded usage in a live deal. - % of reps applying new language in Gong clips. - Manager feedback within 2 weeks of rollout. If you can’t prove behavior shift, you didn’t ship enablement. You shipped content. 2. Manager reinforcement rate. Enablement that doesn’t get reinforced dies fast. Track: - % of managers who coach on new concepts within 2 weeks. - # of coaching conversations referencing new frameworks. - Alignment between manager deal inspection and enablement themes. If managers aren’t echoing it, reps won’t remember it. Simple as that. 3. Consumption by role, segment, and performance tier. Your top reps may skip live sessions. Fine. But are your mid-performers leaning in? Slice the data: - By tenure: Is ramp content actually shortening ramp time? - By segment: Are enterprise reps consuming the right frameworks? - By performance: Who’s overconsuming vs. underperforming? Enablement is an efficiency engine...IF you track who’s using the gas. 4. Business impact > Feedback scores. “Helpful” isn’t the goal. “Impactful” is. Track: - Pre/post win rates by topic. - Objection handling improvement over time. - Change in average deal velocity post-rollout. Enablement should move pipeline...not just hearts. 🥹 tl;dr = if you’re not measuring consumption, you’re not doing enablement. You’re just producing marketing collateral for your own team. The best programs aren’t bigger. They’re measured, inspected, and aligned to revenue behavior.

    Most L&D teams are brilliant at planting and terrible at gardening. We launch programmes, academies and portals. We “plant” constantly. But we don’t always create the conditions for performance to actually improve. In my Gardener’s Mentality framework I talk about courses as seeds, not the harvest. Your workshop, e-learning or webinar is just the start. The real growth happens afterwards, in the soil of daily work. Here’s what that means in practice: -> Stop forcing growth with one-off events A single course rarely changes behaviour. People forget most of what they hear within days. Your job is not to cram more content in. It’s to make it easy to apply one or two critical behaviours on the job. -> Design the “conditions”, not just the content Before you sign off a programme, ask: Do managers know exactly how to coach the new behaviour? Is there time and space in the workflow to practise it? What will reinforce it: prompts, tools, checklists, peer support? If those aren’t in place, you’re throwing seeds on concrete. -> Balance support and space Overwatering is as bad as neglect. Too many nudges, emails and follow-ups and people switch off. None at all, and the learning dries up. Aim for a simple rhythm: learn → try → reflect → tweak. Support lightly but consistently. -> Measure roots, not just flowers Completions and smile sheets are surface-level. Instead track: Behavioural indicators (Are managers actually doing X more often?) Performance metrics that should move if the behaviour sticks Manager observations in 1:1s If nothing changes there, the “garden” isn’t growing, regardless of attendance. -> Say “no” more often Every time you add a new programme, something else gets less sunlight. Be ruthless. Kill or simplify initiatives that aren’t clearly linked to performance. You’re not running a training factory.     My last post talked about why managers struggle to coach—and why it matters. Then I realized it’s important that we also discuss about the "how” we can turn our managers into effective internal coaches and measure real impact. To break it down, here is my 6-stage approach that I use for my managers: 1️⃣ Start with Self-Awareness ✅ Begin with 360° reviews and skills mapping. Managers must see their gaps before they can close them and align coaching competencies with the strategic goals. 2️⃣ Laying the Foundation ✅ Teach the difference between managing, mentoring, and coaching. ✅ Introduce proven frameworks like GROW or OSKAR. ✅ Most importantly, keep the trainings practical, not theoretical. 3️⃣ Develop Core Skills ✅ Focus on what matters: active listening, powerful questioning, feedback delivery, emotional intelligence. ✅ Use simulations and role-plays, since just reading about coaching doesn't make you a coach. 4️⃣ Practice with Safety ✅ Create peer coaching triads. ✅ Let managers practice with observation and feedback from certified coaches. ✅ Allow them to make mistakes and feel safe about it, since that's where real learning happens. 5️⃣ Embed Coaching in Daily Work ✅ Encourage managers to coach during project reviews, problem-solving sessions, and one-on-ones. ✅ Use digital tools for microlearning and instant feedback. 6️⃣ Building a Coaching Culture ✅ Recognize coaching behaviors publicly ✅ Create communities of practice ✅ Share wins and learnings across teams. Now the most important part: Measuring the success Training completion rates tell us nothing. Here's what actually matters: Observable Behaviors ➡️ Track specific skills: Are managers asking more questions? Giving developmental feedback? Listening without interrupting? ➡️ Use pre/post 360° assessments and validated tools like CSAplus Employee Experience ➡️ Survey direct reports on manager supportiveness, engagement, and trust ➡️ Conduct qualitative interviews to capture nuanced changes Business Impact ➡️ Monitor retention rates, productivity metrics, and team performance ➡️ Calculate ROI where possible, but acknowledge the complexity of attribution Longitudinal Tracking ➡️ Measure at 1-, 3-, and 6-months post-training ➡️ Behavior change doesn't happen overnight, it requires continual reinforcement The ultimate measure isn't whether managers can coach or if coaching becomes their default leadership mode.     We measure training impact too early. Not because we don’t care. But because it’s the easiest moment to measure. Almost half of us evaluate immediately after the session or program. Fewer than 1 in 10 look again three months later. But real behavior change doesn’t happen that day. It happens back at work. It shows up in small shifts. In repeated actions. In habits forming over time. Three months later is when behavior change becomes visible. Six months later is when performance metrics start to move. That’s when we can honestly answer: Did anything actually change? The reality is, by then, everyone has moved on. New priorities. New programs. New fires to put out. Chasing impact data at that point feels messy, manual and time-consuming. So we measure what’s convenient. And miss what matters. Impact is never about the first survey. It's about what changed long after it. The teams in the top 10% don’t measure once. They build follow-up into the process.

    As a manager, have you ever sent someone to a training or a series of workshops… and then noticed little (or no) change afterward? For learning and development to last, the connection between lessons learned and the work needs to be explicit. Support from a manager to connect expected learning and behavior change to the job will expedite learning and change in behavior. Suggested steps (manager + person attending meet to discuss): 1. Why this training? - What evident challenges illustrate that this workshop/training will be helpful and effective? - What have you noticed? - How is it affecting the work? - How is it affecting the work of others? 2. What do we want to see change? - What do you hope happens from the person taking this workshop/training? - What do you want to see changed or improved? - How will you notice or measure this change or improvement? - What can you do to support the person in making this change? 3. Follow-up and check-ins How often do you plan to check in and see what is learned and applied? - What has the person learned? - How are they using it? - What are you noticing that is different and better? - How can you help? 4. 15 / 30 / 45 / 60 days post-training - What is still being applied? - What are you noticing that is better or different? - Is there more training or support needed?

    𝐖𝐡𝐞𝐧 𝐄𝐧𝐚𝐛𝐥𝐞𝐦𝐞𝐧𝐭 𝐓𝐚𝐤𝐞𝐬 𝐭𝐡𝐞 𝐁𝐥𝐚𝐦𝐞 Enablement often takes the blame when performance stalls. More training, more content, more tools will not fix what is really a behavioral systems problem. What’s usually missing is a clear understanding of how behavior actually changes. Research on behavioral design such as the COM-B, MAP, and 3B frameworks shows that change depends on four things: clarity, measurement, motivation, and sequence. In simple terms, it’s not what people know that matters most, it’s what they’re set up, rewarded, and reminded to do. • 𝐍𝐚𝐦𝐞 𝐭𝐡𝐞 𝐛𝐞𝐡𝐚𝐯𝐢𝐨𝐫 – Be specific about what needs to change. “Have better deal reviews” is not a behavior. “Run every deal through the Opportunity Manager before forecasting” is. • 𝐌𝐞𝐚𝐬𝐮𝐫𝐞 𝐭𝐡𝐞 𝐬𝐡𝐢𝐟𝐭 – If you can’t see it move, you can’t manage it. Define exactly how you’ll know the new behavior is happening. • 𝐌𝐨𝐭𝐢𝐯𝐚𝐭𝐞 𝐢𝐭 – People don’t change for policy. They change for purpose. Recognize, reward, and model the new behavior until it becomes habit. • 𝐒𝐞𝐪𝐮𝐞𝐧𝐜𝐞 𝐢𝐭 – Don’t roll out ten changes at once. Stack small wins that build clarity and momentum. Behavioral change isn’t about telling people what to do and hoping they comply. It’s a system of cues, feedback, and reinforcement that turns intention into consistent action. When enablement gets this right, it stops being the scapegoat for missed targets and becomes the engine of performance transformation.

    I hate watching compliance teams waste millions on training that doesn't work. Every year, organizations spend enormous budgets on compliance programs that check regulatory boxes but change nothing about workplace behavior, so employees sit through annual sessions, acknowledge policies, and return to work with zero new skills for handling conflicts. Traditional compliance training measures completion rates instead of behavioral change, which means organizations have no idea whether their training actually prevents policy violations. Compliance teams track certificates and time spent in modules while workplace conflicts continue escalating into expensive legal claims. The alternative approach is measuring actual workplace dynamics instead of training metrics. At Emtrain, our platform collects employees' sentiment about the skills and behaviors they experience on their teams, which allows us to generate a heat map and analytics for our customers on ethics, respect, and inclusion. Heat map analytics show compliance teams exactly where relationship breakdowns are happening before conflicts turn into harassment complaints or legal claims. Instead of discovering problems after expensive investigations begin, organizations can identify team dynamics that typically lead to workplace violations. Compliance will look completely different in 2025-2026 because organizations will measure workplace skills instead of policy acknowledgments. Organizations should prioritize behavior measurement in addition to tracking completions and shift from policy communications to ongoing skills development with feedback systems that detect problems before they become policy violations. The compliance industry is splitting into two camps: organizations clinging to checkbox training and organizations using data to prevent workplace problems before problems happen.     Smile Sheets: The Illusion of Training Effectiveness. If you're investing ~$200K per employee to ramp them up, do you really want to measure training effectiveness based on whether they liked the snacks? 🤨 Traditional post-training surveys—AKA "Smile Sheets"—are great for checking if the room was the right temperature but do little to tell us if knowledge was actually transferred or if behaviors will change. Sure, logistics and experience matter, but as a leader, what I really want to know is: ✅ Did they retain the knowledge? ✅ Can they apply the skills in real-world scenarios? ✅ Will this training drive better business outcomes? That’s why I’ve changed the way I gather training feedback. Instead of a one-and-done survey, I use quantitative and qualitative assessments at multiple intervals: 📌 Before training to gauge baseline knowledge 📌 Midway through for real-time adjustments 📌 Immediately post-training for immediate insights 📌 Strategic follow-ups tied to actual product usage & skill application But the real game-changer? Hard data. I track real-world outcomes like product adoption, quota achievement, adverse events, and speed to competency. The right metrics vary by company, but one thing remains the same: Smile Sheets alone don’t cut it.
