    One of the biggest frustrations I hear from L&D managers is this: “We know we’re making a difference but we can’t prove it in a way the business actually cares about.” Thing is, most L&D teams don’t have a measurement problem. They have a focus problem. Too many teams still spend their time reporting metrics that mean nothing to performance: completions, attendance, satisfaction scores. These are admin stats, not impact stats. If you want to show that learning drives performance, you need to measure what matters. Start with behaviour change.... If people aren’t doing anything differently after the training, nothing has improved. It’s that simple. You can see it through quick spot interviews, manager observations, or checking how people apply the skills on the job. Behaviour is the first real indicator of transfer. Next is manager validation... Managers see performance daily. If they can’t see a shift, it hasn’t happened. A short post-training check-in with them will tell you far more than an LMS ever will. Then look at business KPIs... Learning only has value when it moves an operational metric like fewer errors, better customer scores, reduced turnaround time, higher sales conversions. Link every programme to one KPI and report back in business terms, not learning terms. Don’t forget before-and-after performance... Baseline data is the difference between “we think it worked” and “here’s the proof it worked.” A 30- or 90-day comparison is often all you need. Two underrated areas: retention and internal mobility... People stay longer and progress more when they feel they’re developing. Yet most L&D teams never claim credit for this, even though it’s one of the most valuable outcomes they create. Then there’s skills data... The backbone of capability building. If the right skills are growing in the right parts of the business, your learning strategy is working. And finally, the most overlooked: cost avoidance. Sometimes the biggest ROI isn’t extra revenue but what you didn’t have to spend like fewer mistakes, less rework, reduced churn. These numbers often tell the strongest story in the boardroom.     Training without measurement is like running blind—you might be moving, but are you heading in the right direction? Our Learning and Development (L&D)/ Training programs must be backed by data to drive business impact. Tracking key performance indicators ensures that training is not just happening but actually making a difference. What questions can we ask to ensure that we are getting the measurements we need to demonstrate a course's value? ✅ Alignment Always ✅ How is this course aligned with the business? How SHOULD it impact the business outcomes? (i.e., more sales, reduced risk, speed, or efficiency) Do we have access to performance metrics that show this information? ✅ Getting to Good ✅ What is the goal we are trying to achieve? Are we creating more empathetic managers? Creating better communicators? Reducing the time to competency of our front line? ✅ Needed Knowledge ✅ Do we know what they know right now? Should we conduct a pre and post-assessment of knowledge, skills, or abilities? ✅ Data Discovery ✅ Where is the performance data stored? Who has access to it? Can automated reports be sent to the team monthly to determine the impact of the training? We all know the standard metrics - participation, completion, satisfaction - but let's go beyond the basics.     As a manager, have you ever sent someone to a training or a series of workshops… and then noticed little (or no) change afterward? For learning and development to last, the connection between lessons learned and the work needs to be explicit. Support from a manager to connect expected learning and behavior change to the job will expedite learning and change in behavior. Suggested steps (manager + person attending meet to discuss): 1. Why this training? - What evident challenges illustrate that this workshop/training will be helpful and effective? - What have you noticed? - How is it affecting the work? - How is it affecting the work of others? 2. What do we want to see change? - What do you hope happens from the person taking this workshop/training? - What do you want to see changed or improved? - How will you notice or measure this change or improvement? - What can you do to support the person in making this change? 3. Follow-up and check-ins How often do you plan to check in and see what is learned and applied? - What has the person learned? - How are they using it? - What are you noticing that is different and better? - How can you help? 4. 15 / 30 / 45 / 60 days post-training - What is still being applied? - What are you noticing that is better or different? - Is there more training or support needed?

    Most training evaluations ask the wrong question. “Did you like the course?” But instructional designers care about something else. Did job performance improve? Because the goal of training isn’t satisfaction. It’s performance. Good evaluation looks for evidence of change in the workplace. Here’s how designers measure it. First, they track performance metrics. Did key numbers improve after training? Sales conversions. Error rates. Customer satisfaction. Second, they measure skills with assessments. Not memorization. Real decisions. Simulations. Scenario responses. Third, they look for behavior change. Are people actually using the new skills? Following the new process? Adopting the new tools?     My last post talked about why managers struggle to coach—and why it matters. Then I realized it’s important that we also discuss about the "how” we can turn our managers into effective internal coaches and measure real impact. To break it down, here is my 6-stage approach that I use for my managers: 1️⃣ Start with Self-Awareness ✅ Begin with 360° reviews and skills mapping. Managers must see their gaps before they can close them and align coaching competencies with the strategic goals. 2️⃣ Laying the Foundation ✅ Teach the difference between managing, mentoring, and coaching. ✅ Introduce proven frameworks like GROW or OSKAR. ✅ Most importantly, keep the trainings practical, not theoretical. 3️⃣ Develop Core Skills ✅ Focus on what matters: active listening, powerful questioning, feedback delivery, emotional intelligence. ✅ Use simulations and role-plays, since just reading about coaching doesn't make you a coach. 4️⃣ Practice with Safety ✅ Create peer coaching triads. ✅ Let managers practice with observation and feedback from certified coaches. ✅ Allow them to make mistakes and feel safe about it, since that's where real learning happens. 5️⃣ Embed Coaching in Daily Work ✅ Encourage managers to coach during project reviews, problem-solving sessions, and one-on-ones. ✅ Use digital tools for microlearning and instant feedback. 6️⃣ Building a Coaching Culture ✅ Recognize coaching behaviors publicly ✅ Create communities of practice ✅ Share wins and learnings across teams. Now the most important part: Measuring the success Training completion rates tell us nothing. Here's what actually matters: Observable Behaviors ➡️ Track specific skills: Are managers asking more questions? Giving developmental feedback? Listening without interrupting? ➡️ Use pre/post 360° assessments and validated tools like CSAplus Employee Experience ➡️ Survey direct reports on manager supportiveness, engagement, and trust ➡️ Conduct qualitative interviews to capture nuanced changes Business Impact ➡️ Monitor retention rates, productivity metrics, and team performance ➡️ Calculate ROI where possible, but acknowledge the complexity of attribution Longitudinal Tracking ➡️ Measure at 1-, 3-, and 6-months post-training ➡️ Behavior change doesn't happen overnight, it requires continual reinforcement The ultimate measure isn't whether managers can coach or if coaching becomes their default leadership mode.
