    Most training programs measure activity. Few measure impact. That’s why enablement often gets seen as a cost center instead of a growth driver. The best teams flip the script by making ROI visible. Here’s how: 1. Define the Before State Don’t start training without a baseline. Capture pain points like: - Onboarding time today - Support ticket volume - Adoption baseline 2. Tie Training to Metrics Completion rates don’t tell the story. Outcomes do. - Sales onboarding → ramp time - Customer training → ticket deflection - Partner enablement → deal registration speed 3. Instrument the Rollout A pilot isn’t just about testing content. It’s about testing impact. Track both usage (who, how often, where) and downstream outcomes (errors, escalations, adoption). 4. Report Business Wins Executives don’t care that “100 people took it.” They care that: - Onboarding time dropped from 30 days to 18 - Support tickets fell by 22% - Pipeline velocity increased after enablement Training pays for itself when you can prove it reduces friction and accelerates value.     “Train-the-trainers” (TTT) is one of the most common methods used to scale up improvement & change capability across organisations, yet we often fail to set it up for success. A recent article, drawing on teacher professional development & transfer-of-training research, argues TTT should always be based on an “offer-and-use” model: OFFER: what the programme provides—facilitator expertise, session design, practice opportunities, feedback, follow-up support & evaluation. USE: what participants do with those opportunities—what they notice, how they make sense of it, how much they engage, what they learn, & whether they apply it in real work. How to design TTT that works & sticks: 1. Design for real-world use: Clarify the practical outcome - what trainers should do differently in their next sessions & what that should improve for the organisation. Plan beyond the classroom with post-course support so people can apply learning. Space learning over time rather than delivering it in one intensive block, because spacing & follow-ups support sustained use. 2. Use strong facilitators: Select facilitators who know the topic & how adults learn, how groups work & how to give useful feedback. Ensure they teach “how to make this stick at work” (apply & sustain practices), not only “how to deliver a session.” 3. Make practice central: Build the programme around realistic rehearsal: deliver, get feedback, & practise again until skills become automatic. Use participants’ real scenarios (especially change situations) to strengthen transfer. Include safe practice for difficult moments (challenge, unexpected questions) & treat mistakes as learning. Build peer learning so participants learn with & from each other, not just the facilitator. 4. Prepare participants to succeed: Assess what participants already know & can do, then tailor the learning. Build confidence to use skills at work (confidence predicts application). Help each person create a simple, specific plan for when & how they will use the approaches in their next training sessions. 5. Ensure workplace transfer support: Enable quick application (opportunities to deliver training soon after the course), plus time & resources to do it well. Provide ongoing support (feedback, coaching, & encouragement) from leaders, peers &/or the wider organisation. 6. Evaluate what matters: Go beyond satisfaction scores - assess whether trainers changed their practice & whether this improved outcomes for learners & the organisation.     “What’s the ROI of this training?”, asked the organization that: • Didn’t brief the manager on what the program actually covers • Didn’t align learning to real, on-the-job challenges • Didn’t follow up meaningfully beyond Day 1 • Didn’t change supporting systems, KPIs, or everyday behaviors • Relied on generic 30-60-90 journeys with limited ownership or reinforcement • Still expects transformation in 2 days Let’s get something straight. Training is not a vending machine. You don’t insert a trainer and expect “Productivity +15%” to pop out. Training is an enabler. A catalyst. A spark. Not the fire. Not the fuel. Not the oxygen. 70% of learning happens on the job. And yet, most managers: • Don’t know what was taught • Don’t reinforce it • Don’t coach for application • Don’t ask reflective questions Then we ask: “Why didn’t behavior change?” Because you sent people to the gym… and expected muscles without lifting weights. Here’s the uncomfortable part. Most post-training follow-ups rely on: • Happy sheets • LMS completion ticks • TMS attendance reports Which raises a simple question: If your Level-1 feedback is superficial, how are you expecting Level-3 results to be meaningful? Smiles, stars, and “great session” comments don’t measure: • Behavior shifts • Manager reinforcement • Real workplace application • Obstacles participants are facing You can’t build business impact on feel-good feedback. Real ROI happens when: • Learning captures real challenges, not just reactions • Reflection continues beyond the classroom • Managers see, coach, and reinforce micro-behaviors • Follow-up is designed, not assumed Otherwise, don’t ask for ROI.     Many teams obsess over ROI for training programmes. I believe that’s the wrong place to start. ROI is calculated after the fact — often in isolation, with little cooperation from managers or participants. It tends to be defensive and reactive. Plus, hard to attribute accurately. But if you want training that actually drives behaviour change and pipeline impact, you need to start before the programme even runs. That’s where ROE – Return on Expectations – comes in. --- ROE is a concept I've come across in the New World Kirkpatrick Model, and it’s one of the most powerful ideas I’ve used in programme design. Instead of just measuring results in isolation, you build a contract with stakeholders upfront that: ✅ Defines the behaviours you expect to see ✅ Links them to pipeline outcomes ✅ Creates shared ownership across enablement, managers, and reps --- For a discovery training programme, your ROE contract (for a period of 12 weeks) might include: • Raising discovery→opportunity conversion from 38% to 48% within 12 weeks.    • Increasing the share of opps with quantified pain & success criteria captured by Day 10 of the opps lifecycle from 22% to 60%. • Lifting early multi-threading (≥2 stakeholders engaged by 2nd call) from 34% to 55% • Ensuring CI scorecard ratings on discovery trend upward to ≥3.8/5 by Week 12 • Requiring managers to run weekly group discovery clinics, with Sales Ops reporting bi-weekly on progress This is all about creating mutual accountability and aligning everyone on what “good” looks like before you deliver training and surrounding activities. --- How do you define success for your training programmes?     Most corporate training follows this pattern: - 3 days of training. - Hundreds of slides. - Polite feedback forms. And almost zero change in behaviour. I once looked at a programme that had: • 16 hours of lectures • 6 hours of discussion • A few “reflection activities” And when people went back to work on Monday? Nothing changed. -Not because the facilitator was bad. -Not because the participants were lazy. -Because the learning design was broken. Here is the uncomfortable truth about training: -People do not learn from listening. -People learn from doing. So I started using a very simple rule when designing workshops. The 3–30–300 Rule. 3 minutes → Explain the business problem 30 minutes → Teach the key skills 300 minutes → Practice in real work That is it. Most programmes invert this. They spend 300 minutes explaining concepts and 3 minutes asking people to apply them. Then everyone wonders why nothing sticks. But the moment you flip the ratio, something powerful happens. -People stop being passive participants. -They start becoming active problem solvers. They practice. They experiment. They make mistakes. They improve. And suddenly learning starts showing up where it matters: At work. So the real question every L&D professional should ask is this: If this training disappears tomorrow, will performance actually drop? If the answer is no, the programme was probably just information.     Bringing This Back Again: The Kirkpatrick’s Four Levels of Training Evaluation Last year, I shared this model for evaluating training programs. I had been working on several public sector reform initiatives that involved numerous capacity-building sessions. Training is one of the most challenging things to evaluate, but the Kirkpatrick model provides answers for most of the questions you may have. For me, this model provides more than enough answers. If you want to evaluate a training program beyond simply asking “Did they enjoy it?”, consider this framework. It’s been around for decades, but it remains relevant. The model breaks training evaluation into four levels: 𝐑𝐞𝐚𝐜𝐭𝐢𝐨𝐧 – Did participants like the training? Was it relevant? 𝐋𝐞𝐚𝐫𝐧𝐢𝐧𝐠 – Did they actually learn something? Can they show it? 𝐁𝐞𝐡𝐚𝐯𝐢𝐨𝐫 – Are they applying what they learned on the job? 𝐑𝐞𝐬𝐮𝐥𝐭𝐬 – Is the training contributing to real outcomes? Performance, impact, change? Sounds simple. But in practice, it’s not. And if you’ve ever tried to go beyond Level 2, you know it’s not just theory. It’s a real challenge. Let me share a few thoughts based on my experience. Recently, I needed to evaluate two training programmes. I have completed one, though. But looking at this model, my opportunities end at Level 1 and 2. These two levels are straightforward. Surveys, feedback forms, and post-tests should be done. People were engaged. They learned. They said they’d apply it. To add a reality check, most respondents at this level tend to exhibit a Social Desirability Bias. I mean, they want to please the training organisers and select responses that tick the "We enjoyed the training, and it was impactful." But Level 3 and 4? That’s where it gets real. Tracking behaviour change takes time. You need access to the workplace, buy-in from supervisors, and a system to monitor whether people are actually performing the tasks they were trained to do. It’s not just about checking boxes. It’s about seeing fundamental shifts in how people work. And Level 4? That’s even harder. You’re trying to link training to outcomes like improved service delivery, reduced errors, better health outcomes, or increased efficiency. But there are so many variables. Training is just one piece of the puzzle. What am I Learning? You need a vast array of resources to execute Levels 3 and 4, and most of the time, we don't reach this point.
