    Stop sending surveys. Seriously. They're a bad habit that gives you polite, sanitized data, not real insights. I found a way to get a 78% response rate and honest feedback by doing the exact opposite of what every marketing book recommends. Here are 5 customer research methods that beat surveys every single time: 1) WhatsApp Voice Notes > Written Surveys: ↳ People speak faster than they type ↳ Emotion comes through in voice tone ↳ No survey fatigue Method: Send a voice note asking ONE specific question "Hey [Name], quick question - what made you choose us over [competitor]?" 2) Watch Usage > Ask About Usage: ↳ What people do ≠ what they say they do ↳ Behavior reveals truth, words reveal intentions Method: Screen recordings + heatmaps show reality Ask: "How often do you use feature X?" → They say "daily" Data shows: Last used 3 weeks ago 3) Churned Customer Calls > Happy Customer Testimonials: ↳ Satisfaction bias makes happy customers less honest ↳ Churned customers have nothing to lose Method: Call customers who cancelled in the last 30 days "What could we have done differently to keep you?" Don't participate initially. Just observe. How they talk about problems. What words they use. Their real frustrations. Pure gold for messaging and positioning. The Reality:Most "customer insights" are actually "customer politeness." People won't tell you your product sucks on a formal survey. They will tell their friend on a WhatsApp call. Your job?     Every company says they listen to customers. But most just hear them. There's a difference. After spending years building feedback loops, here's what I've learned: Feedback isn't about collecting data. It's about creating change. Most companies fail at feedback because: - They send random surveys - They collect scattered feedback - They store insights in silos - They never close the loop The result? Frustrated customers. Missed opportunities. Lost revenue. Here's how to build real feedback loops: 1. Gather feedback intelligently - NPS isn't enough - CSAT tells half the story - One channel never works Instead: - Run targeted post-interaction surveys - Conduct deep-dive customer interviews - Analyze product usage patterns - Monitor support conversations - Build customer advisory boards - Track social mentions 2. Create a single source of truth - Consolidate feedback from everywhere - Tag and categorize insights - Track trends over time - Make it accessible to everyone 3. Turn feedback into action - Prioritize based on impact - Align with business goals - Create clear ownership - Set implementation timelines But here's the most important part: Close the loop.   • 𝗠𝗲𝗮𝘀𝘂𝗿𝗶𝗻𝗴 𝗟𝗲𝗮𝗱𝗲𝗿𝘀𝗵𝗶𝗽 𝗗𝗲𝘃𝗲𝗹𝗼𝗽𝗺𝗲𝗻𝘁 I've been asked this at least 3 times in the last two months. "How do I know that my leaders are improving?" This is where we distinguish knowing from application. 10% of capability comes from learning from formal sources. 20% comes from networks and interactions. 70% comes from application to portfolios and projects. One thing that sets this all apart are data points. Even if I apply skills to my projects, how do I know I did it well? Most large companies have a 360-degree or leadership assessment process in place. So, I'll share my thought process for this in case you are attempting to develop this for your own organization. Step 1: Determine organizational strategy and business outcomes. This is necessary to align expectations of desired behaviors. This is where a Balanced Scorecard can come in handy. Step 2: Assess expectations of leaders. You'll then assess them across leadership behaviors for new, mid and even senior managers. Granularity of differences supports focus and clarity. Often, a list of pre-existing behaviors/competencies are used to make the exercise easier. Validated psychometric tools such as the 16PF help to anchor it to scientific rigor. Organizational psychologists like me conduct surveys to gather insights. Then, focus groups are used to drill down to details information. After that, we'll create categories basedon the information and produce working behavior-based definitions. Step 3: Prioritize the list Now, the leadership team decides which behaviors are more important by way of ratings. Step 4: Build the 360 We then build a 360-degree feedback survey questions. These questions are reviewed for validity. Step 5: Allocate the survey A system specializing in the 360 (there are many) can be used. Feedback Recipient selects 6 to 12 people to rate them. In organizations, to avoid selection bias, leaders of the feedback recipient can review and veto the people doing the rating. Then, the participant does the survey too (self-rating) Step 6: Debrief of survey Usually, participants need guidance from a trained coach who understands feedback requirements. This is to provide grounding and objective input. Often, 360 surveys tend to be met with resistance unless the coach is skilled in facilitating the reflection conversation. Step 7: Action Planning The participant then produces a set of actions for improvement. This plan and the priority of focus should be made known to the feedback givers. Step 8: Pulse Surveys After a designated time (within 6 to 12 month period) a validated pulse survey is set up for the observers to rate improvement in specific behaviors. Step 9: Continued Leadership Coaching, Mentoring and Peer Support A combination of these can be used to enhance development. Step 10: Final Comparison Survey Toward the end of the year, a comparison survey is done to see how the key areas have improved or not. ---

    For the last 20 years, we’ve built VoC programs around the same formula: send surveys, wait for responses, analyze, react. It’s clean. It’s measurable. I also think it’s wildly out of step with how customers live and interact every day. Over the next several years, I think VoC shifts from interruption-based to observation-based. Passive signal capture from wearables, devices, connected products, in-app behavior. We’ll have a more honest picture of the customer experience than any survey ever gives us. This data will help us predict what’s about to happen and give every brand the chance to act before the customer ever raises a hand. Leading brands will blend passive signals with targeted, active listening. They’ll also give instant value back to the customer for every piece of data they share, whether it’s volunteered or detected. Everyone else? They’ll still be chasing CSAT responses while fewer and fewer customers fill out surveys. On Monday, here’s where to start if I were you: Compare where you think you’re getting feedback to where customers actually express themselves. Document the gaps. Test one new signal source line app behavior, device data, or voice tone in calls, and see how it changes your insight. Identify how you can route every signal into a system that can respond instantly, not just analyze later. Make every piece of feedback, whether active or passive, trigger something tangible for the customer. Build comfort with behavioral data, machine learning outputs, and multi-signal analysis on your team. VoC is about to stop asking questions and start delivering answers.     We've been wrong about surveys. They're the least efficient data collection method—yet we use them most often. Here are some alternatives... Surveys feel easy. They give us control. We write the questions, send them out, analyze the responses. Everything's in our wheelhouse. But look at the actual time investment: Write the survey Get feedback on the questions Send it out (or integrate it into meetings) Hunt people down to complete it Analyze the results Hope your completion rate isn't abysmal (15% is typical without a captive audience) All of that takes time and money. And you end up with self-reported data that may or may not reflect reality. There's almost always an alternative. Instead of surveying managers about delegation confidence, collect screenshots of their calendars showing how they're allocating time between individual contributor work and strategic work. Instead of asking associates whether they understand a new feature, have them practice explaining it in a role-play scenario. Instead of surveying people about psychological safety, track who they reach out to when they don't feel safe at work. Observable artifacts beat self-reported opinions. Existing systems beat new survey investments. Real behavior beats perceived behavior. We default to surveys because they're within our control. But being in control isn't the same as being efficient. Control doesn't equate to credibility. When you're designing your impact measurement plan, ask yourself: What data already exists in my organization that could tell me what I need to know? What behaviors can I actually observe? What existing systems am I overlooking? The data that proves your impact is often already being captured somewhere. We just have to stop surveying and start looking.     Data after launch? Too late. The best data shapes the work while it’s being made. I hear it all the time, “data doesn’t explain why.” Of course it doesn’t. Most teams collect it after decisions are already made. The real shift is timing. Data should evolve your team’s learning through the process, not chase performance after the fact. Here’s how we make data-informed design actually work. 1️⃣ Start with intent Don’t open a tool yet. Figure out: → User Needs: What problems are users trying to solve? → Business Goals: What outcomes will this impact? Purpose before process keeps teams from chasing numbers that don’t matter. When you know the intent, the right technique becomes obvious. 2️⃣ Choose your stack Every kind of learning fits one of three modes: → Exploratory: Uncover new needs and opportunities → Evaluative: Test how well something works → Comparative: Decide between options We use these modes to measure progress. Our open-source Helio Glare framework pairs Research and Design Stacks for real-world measurement across websites, apps, products, and campaigns. Know which mode you’re in before you measure anything. 3️⃣ Identify the approach A weak question collects noise. A strong one reveals a blind spot. The best questions define a gap in understanding, point to observable behavior, and can be measured. Once you know that gap, your approach, exploring, evaluating, or comparing, becomes clear. 4️⃣ Apply the techniques Each approach has matching methods and metrics: → Exploratory: open surveys, journeys (usefulness, satisfaction) → Evaluative: usability tests, first-click tests (completion, comprehension)  → Comparative: a/b, multivariate concept testing (desirability, confidence) Techniques create evidence. Metrics turn that evidence into signals. Choose a tool to collect your data based on your goal. 5️⃣ Ready your data Data builds trust when it’s transparent and helps your team tell the story behind decisions. You will need to share findings: → Project level: Inside your design tools or dashboards → Cross-team: Summaries in shared workspaces → Leadership: Rollups that link findings to KPIs Always reference sources, methods, and metrics so others can trust the results.     If you’re going to collect primary data, here are 10 things to keep in mind: 1️⃣ Conduct formative research. This doesn’t mean spending thousands of dollars. It means grounding your study. There are two schools of thought in social theory: 👉 Grounded theory → theory flows up from the data. 👉Pre-existing theory → theory guides your data collection. Whichever you lean toward, start by listening. If your survey is about challenges faced by people living with HIV, don’t sit in your room inventing questions. Go talk to them. Also, don’t forget: blogs, forums, and public chats are goldmines of lived experience. 2️⃣ Calculate your sample size. Even for descriptive surveys, you need sample size for precision (for narrow CIs). For analytical studies, you need power (to detect differences). 3️⃣ Create a statistical analysis plan. Most people skip this, but it’s key. A SAP forces you to think about how you’ll analyze data before you collect it. It also reveals gaps: maybe you forgot to include important confounders in your questionnaire. Better to fix that now. Failure to plan is planning to fail. 4️⃣ Build a sampling frame. This is simply a list of the people you want to sample. If you’re doing probabilistic sampling, you need this. Decide upfront: closed survey or open survey? 5️⃣ Perform cognitive testing of your instrument. People talk about “validated questionnaires” as if validation falls from heaven. It doesn’t. Validation = testing how real people interpret your questions. Give your survey to 2-3 people at least. Then sit with them afterward. Ask: “What confused you?” “When you heard this question, what came to mind?” If 10 people interpret a question 10 different ways, you don’t have a valid question. That’s bias. 6️⃣ Publish your protocol. Yes, on ClinicalTrials.gov. It’s not just for clinical trials. Benefits: Forces clarity in your design. Reviewer comments can sharpen your study. 7️⃣ Program survey logic. Never rely on instructions like “skip this question if not applicable.” Nobody reads instructions. If your survey has skip patterns, automate them. Don’t delegate to humans what technology can handle. Platforms like Chisquares™ (www.chisquares.com) make this easy. 8️⃣ Translate into required languages. People always understand best in their mother tongue. Translation isn’t optional in diverse populations—it’s respect and clarity. 9️⃣ Do an early cut test. Don’t wait until the survey closes to discover problems. Run an early check to confirm: 👉The survey is working as intended. 👉Responses make sense. 👉No major errors. Catching issues early saves you. 🔟 Document everything.     I talked with 100+ product over the last months They all had the same set of problems Here's the solution (5 steps) Every product leader told me at least one of the following: "Our feedback is all over the place" "PMs have no single source of truth for feedback" "We'd like to back our prioritization with customer feedback" Here's a step-by-step guide to fix this 1/ Where is your most qualitative feedback coming from? What sources do you need to consolidate? - Make an exhaustive list of your feedback sources - Rank them by quality & importance - Find a way to access that data (API, Zapier, Make, scraping, csv exports, ...) 2/ Route all that feedback to a "database-like" tool, a table of records Multiple options here: Airtable, Notion, Google sheets and of course Cycle App -Tag feedback with their related properties: source, product area customer id or email, etc - Match customer properties to the feedback based on customer unique id or email 3/ Calibrate an AI model Teach the AI the following: - What do you want to extract from your raw feedback? - What type of feedback is the AI looking at and how should it process it? (an NPS survey should be treated differently than a user interview) - What features can be mapped to the relevant quotes inside the raw feedback Typically, this won't work out of the box. You need to give your model enough human-verified examples (calibrate it), so it can actually become accurate in finding the right features/discoveries to map. This part is tricky, but without this you'll never be able to process large volumes of feedback and unstructured data. 4/ Plug a BI tool like Google data studio or other on your feedback database - Start by listing your business questions and build charts answering them - Include customer attributes as filters in the dashboard so you can filter on specific customer segments. Every feedback is not equal. - Make sure these dashboards are shared/accessible to the entire product team 5/ Plug your product delivery on top of this At this point, you have a big database full of customer insights and a customer voice dashboard. But it's not actionable. - You want to convert discoveries into actual Jira epics or Linear projects & issues. - You need to have some notion of "status" sync, otherwise your feedback database won't clean itself and you won't be able to close feedback loops The diagram below gives you a clear overview of how to build your own system.
