Too many roadmaps punt on serious evals because “models don’t hallucinate as much anymore” or “we’ll tighten it up later.” Be wary of those that say this, they really aren't serious practitioners. Here is the gold standard we run for production AI implementation at Bottega8: 1. Offline evals (CI gatekeeper): A lightweight suite of prompt unit tests, RAGAS faithfulness checks, latency, and cost thresholds runs on every PR. If anything regresses, the build fails. 2. RLHF, internal sandbox: A staging environment where we hammer the model with synthetic edge cases and adversarial red team probes. 3. RLHF, dogfood: Real users and real tasks. We expose a feedback widget that decomposes each output into groundedness, completeness, and tone so our labelers can triage in minutes. 4. RLHF, virtual assistants: Contract VAs replay the week’s top workflows nightly, score them with an LLM as judge, and surface drift long before customers notice. 5. Shadow traffic and A/B canaries: Ten percent of live queries route to the new model, and we ship only when conversion, CSAT, and error budgets clear the bar. The result is continuous quality and predictable budgets.. no one wants mystery spikes in spend nor surprise policy violations. Here's the absolutely maddening bit: most teams aren't ignoring feedback because they're incompetent or malicious. They're drowning in it. Gartner predicts that 25% of supply chain decisions will be made across intelligent edge ecosystems through 2025, pushing decision-making closer to the source of data and action. Gartner identifies that D&A is going from the domain of the few, to ubiquity, creating what researchers call "decision-centric vision." But here's the paradox: as data becomes ubiquitous, the ability to filter signal from noise becomes exponentially more valuable. 82% of operations executives face challenges in balancing short-term needs with long-term strategic changes, according to PwC's 2025 Digital Trends in Operations Survey. One such CEO I met earlier didn't succeed because he processed data faster than his competitors. He succeeded because his organization had reimagined the decision architecture itself. Instead of hierarchical approval chains, they built real-time feedback loops. Instead of monthly reports, they created continuous intelligence systems that surface insights the moment they become actionable. As someone who has coded algorithms and led global teams for over 15 years, I've learned that the future belongs to leaders who can think in milliseconds but act with the wisdom of decades.     If you are still using the Annual Performance Review to improve performance — think again. That system was built for control and documentation. Not for behaviour change. If your goal is real performance improvement, it’s worth asking which tools actually move the needle — and which ones serve other purposes. Here’s how I see it. 1️⃣ Annual Performance Review The problem isn’t bad intent. It’s structure. This feedback is: - Infrequent - Backward-looking - Tied to ratings and compensation - Delivered months after the behaviour … rarely improves performance. It evaluates. It doesn’t develop. 2️⃣ 9-Box Talent Grid Helpful for succession conversations and talent mapping. But it’s a classification tool — not a development engine. If it doesn’t lead to concrete growth actions, it becomes labelling. 3️⃣ MBTI-(or similar)-Based Feedback Fine for team conversations and light self-reflection. Not strong enough for hiring, promotion, or performance decisions. Interesting? Yes. Predictive? No. 4️⃣ Hogan-Based Feedback (HPI, HDS, MVPI) Unlike typologies, it’s built on trait research and predictive data. Hogan Assessments are to me the Gold Standard of personality assessments. Expensive, yes, but... Particularly useful for: - Leadership selection - Derailer awareness - Development planning This is performance-oriented personality feedback. 5️⃣ 360° Feedback (if well designed) Without follow-up, it becomes a data dump. With coaching, it becomes a mirror people can actually use. The difference is not the survey. It’s what happens after. 6️⃣ Goal-Setting + Feedback Loops Clear expectations. Fast course correction. Visible standards. This is where the evidence is strongest. When people know what “good” looks like — and hear quickly when they drift — performance improves. 7️⃣ Radical Candor–Style Ongoing Dialogue Frequent, specific, respectful conversations. Feedback embedded in daily work — not saved for special occasions. This is cultural infrastructure, not a form. 8️⃣ Feedforward (Future-Focused Feedback) Instead of dissecting the past, it asks: “What would make the next attempt better?” Less defensiveness. More forward momentum. 9️⃣ Continuous Performance Management (Quarterly Check-ins / OKRs) Frequent alignment. Short feedback cycles. Adjustment built into the system. Especially powerful in fast-moving, scaling environments. 👉 The pattern is clear: The tools that feel most formal are not necessarily the ones that improve performance. The tools that create clarity, frequency, and psychological safety tend to outperform the rest. If the product isn’t tuned to what customers actually want, even the best closer can’t win the deal. That’s why feedback loops aren’t optional—they’re oxygen. - Sales shares what customers are actually asking for. - Product tunes solutions to meet real needs. - Marketing sharpens the story so prospects lean in. When those loops are healthy, sales stops feeling like an uphill battle—and the whole company grows. One simple practice: after every sales call, jot down what the customer asked for, what they hesitated about, and what made them lean in. Share those patterns weekly with your product and marketing teams. Over time, it changes everything. Sales isn’t just about quota. It’s about being the eyes and ears of the business. When companies listen, everyone wins.
