    Passionate problem solvers are easy to label as "too negative" or "having an agenda". Here's a good approach to bringing people on the journey: 1. Start with what you see and hear Describe specific behaviors, patterns, or outcomes as objectively as possible (knowing that we can never be truly objective). Be mindful of your potential biases. Are your emotions and perspective narrowing what you bring up? Avoid using loaded or triggering language. Keep it neutral and clear. 2. Invite others to share what they see and hear By starting with your own observations, you are setting an example for the rest of the team. Invite the team to share their perspectives and observations in ways that focus on understanding, rather than labeling or jumping to conclusions. In the right context, it might be better to start here. 3. Look inwards, observe, and listen Just as you describe outward behaviors, turn inward and notice how you feel about what you’re seeing and hearing. Instead of saying, “This place is a pressure cooker,” try, “I feel a lot of pressure.” Avoid jumping to conclusions or ascribing blame. Again, invite other people to do the same. 4. Spot areas to explore With observations and emotions on the table, identify areas worth examining. Avoid rushing to label them as problems or opportunities. Instead, frame them as questions or areas to look into. This keeps the tone open and focused on discovery. 5. Explore and go deeper As potential areas emerge, repeat the earlier steps: describe what you see, invite others to share, and observe how you feel. It is a recursive/iterative process—moving up and down levels of detail. 6. Look for alignment and patterns Notice where people are starting to align on what they’d like to see more—or less—of. Pay attention to areas where there’s consistent divergence—these are opportunities as well. Ask, “What might it take to narrow the divide?” 7. Frame clear opportunities Once patterns emerge, focus on turning them into clear opportunities. These are not solutions—they’re starting points for exploration. For example: “We could improve this handoff process” or “We’re not all on the same page about priorities.” Keep it actionable and forward-looking. 8. Brainstorm small experiments Use opportunities as a springboard to brainstorm simple, manageable experiments. Think of these as ways to test and learn, not perfect fixes. For example: “What if we tried a weekly check-in for this process?” Keep the ideas practical and easy to implement. 9. Stay grounded and flexible Be mindful of how the group is feeling and responding as you brainstorm. Are people rushing to solutions or becoming stuck? If so, take a step back and revisit earlier steps to re-center the group. 10. Step back. Let the group own it Once there’s momentum, step back and hand over ownership to the group. Avoid holding onto the issue as “your problem.” Trust the process you’ve built and the team’s ability to move things forward collectively.

Everyone had opinions, few had solutions. They created action items no one completed. The problem returned, slightly repackaged. This isn't just inefficient. It's the silent killer of growing businesses. After implementing EOS with 500+ entrepreneurial companies over 15 years, I've found teams waste up to 68% of their meeting time on recurring issues that never get solved at the root. The difference between teams that solve issues once and teams stuck in the loop isn't intelligence. It's methodology.     Meetings cut in half. Escalations down 75%. No new tools required. A cross-functional marketing team at a major global retailer was drowning: only 22% thought their meetings were a good use of time, and just 39% understood the metrics they were being evaluated against. No calendar audit fixed it. What did? Getting their team working norms aligned, starting with cross-functional goals. With help from Sacha Connor at Virtual Work Insider, the team worked through five intensive 90-minute sessions over two months. Three focus areas made the difference: 🔹 Align goals before anything else. They mapped KPIs side by side and found one function's top priority barely registered for the other. They worked to get aligned, and shared understanding of team metrics went from 39% to 83%. 🔹 Clarify decision rights first. Designated points of contact absorbed a brutal 15:1 staffing ratio, without adding headcount. It also cut down on meetings ("where are we on X") and reduced escalations by 75%! 🔹 Create norms for communication. One rule on Teams: drop an eyeball emoji to acknowledge you've seen a message. Information-flow effectiveness jumped from 41% to 83%. As Sacha put it about Team Working Agreements: most companies put a toolkit on the intranet, maybe a couple teams download it, work through the logistics and call it done. It's not. Our instinct—or perhaps muscle memory—is to dive straight into solution mode. But over the years, I've found that one of the most important questions we can ask ourselves is: Are we solving the right problem? Consider the hybrid workforce. Organizations often roll out solutions like employee engagement activities, gift cards, virtual celebrations, enforcing video-on policies during calls, or hosting virtual team-building sessions. While these seem like good ideas, they may serve as quick fixes that don't address the real issue. So, what's the actual problem? ❓Is it a lack of engagement? ❓A drop in productivity? ❓Struggles with team cohesiveness? ❓Or could it be something deeper, like communication barriers? ❓Disconnect between leadership and employees? ❓Or even more fundamental issues like trust and culture? Getting to the heart of the problem is crucial. 🛠️ 3 Steps to Identify the Right Problem: Observe and Listen: Start by carefully observing the symptoms. What are the visible signs that something's not working? Gather data and listen to feedback from your team. This will help you understand the nature of the issue.     𝑻𝒉𝒆 𝒎𝒆𝒆𝒕𝒊𝒏𝒈 𝒕𝒐𝒐𝒌 𝟗𝟎 𝒎𝒊𝒏𝒖𝒕𝒆𝒔. 𝑻𝒉𝒆 𝒑𝒓𝒐𝒃𝒍𝒆𝒎? 𝑺𝒕𝒊𝒍𝒍 𝒖𝒏𝒔𝒐𝒍𝒗𝒆𝒅. Customer delivery was failing. Promises missed. Revenue bleeding. The entire meeting: "Whose fault is this?" Sales blamed Operations. Operations blamed Product. Product blamed Sales for unrealistic timelines. Sales blamed Leadership. Round and round. Finally, the COO stopped it: "I don't care whose fault it is. What's broken?" They mapped the process. Found the real issue in 15 minutes: a system handoff no one owned. 𝘛𝘩𝘦𝘺 𝘴𝘱𝘦𝘯𝘵 90 𝘮𝘪𝘯𝘶𝘵𝘦𝘴 𝘰𝘯 "𝘸𝘩𝘰." 𝘛𝘩𝘦 𝘢𝘯𝘴𝘸𝘦𝘳 𝘸𝘢𝘴 𝘪𝘯 "𝘸𝘩𝘢𝘵." 𝑾𝒉𝒆𝒏 𝒑𝒓𝒐𝒃𝒍𝒆𝒎𝒔 𝒈𝒆𝒕 𝒉𝒂𝒓𝒅, 𝒍𝒆𝒂𝒅𝒆𝒓𝒔 𝒎𝒂𝒌𝒆 𝒕𝒘𝒐 𝒇𝒂𝒕𝒂𝒍 𝒎𝒊𝒔𝒕𝒂𝒌𝒆𝒔: Mistake 1: They hunt for WHO instead of WHAT Blame dissipates energy. It feels productive—someone’s accountable!—but it solves nothing. Quality thinker W. Edwards Deming estimated that most failures come from systems and processes, not individual employees. Yet we spend most problem-solving time on people. Mistake 2: They add resources to broken systems "We’re overwhelmed. Hire more people." But if the process takes 47 steps when it should take 12, more people just means more people struggling. 𝘈𝘥𝘥𝘪𝘯𝘨 𝘱𝘦𝘰𝘱𝘭𝘦 𝘵𝘰 𝘢 𝘣𝘳𝘰𝘬𝘦𝘯 𝘴𝘺𝘴𝘵𝘦𝘮 𝘫𝘶𝘴𝘵 𝘴𝘤𝘢𝘭𝘦𝘴 𝘵𝘩𝘦 𝘥𝘺𝘴𝘧𝘶𝘯𝘤𝘵𝘪𝘰𝘯. 𝑴𝒚 𝑹𝒐𝒐𝒕 𝑪𝒂𝒖𝒔𝒆 𝑷𝒓𝒐𝒃𝒍𝒆𝒎-𝑺𝒐𝒍𝒗𝒊𝒏𝒈 𝑭𝒓𝒂𝒎𝒆𝒘𝒐𝒓𝒌 When a problem hits: 𝟏. 𝐁𝐚𝐧 "𝐖𝐇𝐎" 𝐟𝐨𝐫 𝟑𝟎 𝐌𝐢𝐧𝐮𝐭𝐞𝐬 ❌ "Whose fault is this?" ✅ "What's happening? What's the actual symptom?" Focus on facts first. Blame later (or never). 𝟐. 𝐓𝐫𝐚𝐜𝐞 𝐁𝐚𝐜𝐤𝐰𝐚𝐫𝐝 𝐭𝐨 𝐭𝐡𝐞 𝐎𝐫𝐢𝐠𝐢𝐧 Don’t solve symptoms. Use the 5 Whys: → Delivery late. Why? → Backlog. Why? → Orders spiked. Why? → Sales overpromised. Why? → Comp plan rewards speed, not feasibility. 𝟑. 𝐀𝐬𝐤: "𝐏𝐄𝐎𝐏𝐋𝐄 𝐨𝐫 𝐒𝐘𝐒𝐓𝐄𝐌?" If 3+ people struggle with the same thing, it’s not them. It’s the process. Fix the system first. Then see if you need more capacity. 𝟒. 𝐑𝐞𝐟𝐥𝐞𝐜𝐭: 𝐖𝐡𝐨 𝐀𝐫𝐞 𝐘𝐨𝐮 𝐁𝐞𝐜𝐨𝐦𝐢𝐧𝐠? Problem-solving reveals character. Are you blaming or building? Reactive or strategic? Covering or learning? 𝘉𝘭𝘢𝘮𝘦 𝘣𝘶𝘳𝘯𝘴 𝘵𝘳𝘶𝘴𝘵. 𝘈𝘤𝘤𝘰𝘶𝘯𝘵𝘢𝘣𝘪𝘭𝘪𝘵𝘺 𝘧𝘪𝘹𝘦𝘴 𝘴𝘺𝘴𝘵𝘦𝘮𝘴. 𝑹𝒆𝒇𝒍𝒆𝒄𝒕: → What problem are you "solving" by hiring more people instead of fixing the process? → When did you last spend more energy on WHO than WHAT—and what did it cost?     At Microsoft, I learned that embracing cognitive diversity is the key to solving complex problems and driving innovation. But it didn’t come without its challenges. I vividly remember early days in cross-functional teams where conflict seemed inevitable. The Generators would dream big, throwing out bold, unstructured ideas. The Optimizers pushed back, demanding practical plans and immediate structure. Conceptualizers would dive deep into strategy, while Implementers were already asking, “When can we start?” It felt chaotic—like we were all speaking different languages. But over time, I realized that this tension wasn’t a weakness. It was our greatest strength. Min Basadur’s Cognitive Diversity Model opened my eyes: 1. 𝗚𝗲𝗻𝗲𝗿𝗮𝘁𝗼𝗿𝘀 create possibilities. 2. 𝗖𝗼𝗻𝗰𝗲𝗽𝘁𝘂𝗮𝗹𝗶𝘇𝗲𝗿𝘀 build strategic frameworks. 3. 𝗢𝗽𝘁𝗶𝗺𝗶𝘇𝗲𝗿𝘀 bring structure and refine. 4. 𝗜𝗺𝗽𝗹𝗲𝗺𝗲𝗻𝘁𝗲𝗿𝘀 turn plans into action. The conflicts weren’t about “who’s right.” They were about how we solve problems differently. The breakthrough came when we stopped trying to “fix” the tension and started leveraging it. 1. We let Generators challenge limits. 2. Conceptualizers crafted blueprints. 3. Optimizers ensured feasibility, and better, faster, cheaper. 4. Implementers delivered results.     The most powerful growth engine I've ever seen wasn't a brilliant marketing campaign, revolutionary sales approach, or customer success initiative. It was getting all three functions to actually talk to each other. I've watched companies invest millions in sophisticated tech stacks and expert teams, yet still struggle with the basics. Marketing creates leads that sales doesn't want. Sales makes promises customer success can't deliver. And customer success discovers insights that never make it back to marketing. These departmental silos are growth killers. Breaking down these walls doesn't require a complex restructure or expensive technology. It starts with something far more fundamental. Creating shared goals and genuine human connections. Through years of working across different organizations, I've found several approaches that have consistently helped bridge these divides. They're not universal solutions, but they've made a meaningful difference: 1. Unified Metrics That Matter When each department has different success measures, conflict is inevitable. Marketing celebrates lead volume, while sales focuses on deal size, while customer success prioritizes retention. Instead, align around shared metrics like customer lifetime value or revenue from existing customers. 2. Regular Cross-Pollination Nothing builds understanding like walking in someone else's shoes. Create regular opportunities for team members to experience life in other departments: - Have marketers join sales calls - Bring salespeople into customer success reviews - Include customer success in marketing planning sessions 3. The Customer Journey Council Establish a cross-functional team with representatives from each department that meets regularly to discuss specific customer experiences. Review actual customer journeys, identify gaps, and collectively solve problems. 4. Shared Celebration Rituals Create traditions that celebrate cross-functional wins, not just departmental victories. When a customer renews and expands their contract, that's a win for the entire revenue team. 5. Language Matters Pay attention to how people talk about other departments. Replace "they don't understand what we need" with "we haven't effectively communicated our needs." This subtle shift transforms blame into responsibility. Breaking down silos creates a fundamentally better customer experience. When all revenue functions work as one team, customers feel understood, supported, and valued throughout their entire journey. Ever been in a meeting where big, bold ideas get shut down too soon? Or one where endless brainstorming leads to zero action? That’s the clash of Divergent vs. Convergent Thinking—and most workplaces get the balance wrong. Convergent thinkers love logic, structure, and clear answers. Divergent thinkers thrive on possibilities, creativity, and unconventional ideas. The real challenge? Most workplaces reward convergence and overlook divergence. 💡 If you’ve ever felt like your ideas weren’t landing, this might be why. (Chances are, you already use both thinking styles—just not in the right sequence.) Here’s how to make both work for you, not against you: 1) Don’t Judge Ideas Too Soon ↳ Separate Idea Generation from Decision-Making ⎌ Innovation dies when every idea is scrutinized immediately. ✔︎ First, expand possibilities—then refine. 2) Create a Safe Space for Bold Ideas ↳ Creativity flourishes when ideas evolve, not when they’re dismissed. ⎌ Innovation dies in judgment-heavy environments. ✔︎ Encourage “Yes, and…” instead of “No, but…” to keep ideas flowing. 3) Pair Opposites for Problem-Solving ↳ Convergent thinkers help refine wild ideas. ↳ Divergent thinkers help break rigid thinking patterns. ⎌ Mixing the two? That’s where teams get stuck. 4) Pair Thinkers Strategically ↳ Visionaries need detail-oriented partners to bring ideas to life. ↳ Give each role equal importance. ✔︎ If an idea feels too safe, ask, “What’s a bolder alternative?” ✔︎ If it’s too abstract, ask, “How do we make this actionable?” 5) Create Space for Both Thinking Modes ⎌ People won’t share unconventional ideas if they fear judgment. ✔︎ Encourage curiosity over criticism. ↳ Schedule separate sessions for idea generation vs. decision-making. ✔︎ You’ll get better ideas and faster execution. 💡 The best teams don’t just have great ideas—they know how to shape them into reality.
