As a client project manager, I consistently found that offshore software development teams from major providers like Infosys, Accenture, IBM, and others delivered software that failed 1/3rd of our UAT tests after the provider's independent dedicated QA teams passed it. And when we got a fix back, it failed at the same rate, meaning some features cycled through Dev/QA/UAT ten times before they worked. I got to know some of the onshore technical leaders from these companies well enough for them to tell me confidentially that we were getting such poor quality because the offshore teams were full of junior developers who didn't know what they were doing and didn't use any modern software engineering practices like Test Driven Development. And their dedicated QA teams couldn't prevent these quality issues because they were full of junior testers who didn't know what they were doing, didn't automate tests and were ordered to test and pass everything quickly to avoid falling behind schedule. So, poor quality development and QA practices were built into the system development process, and independent QA teams didn't fix it. Independent dedicated QA teams are an outdated and costly approach to quality. It's like a car factory that consistently produces defect-ridden vehicles only to disassemble and fix them later. Instead of testing and fixing features at the end, we should build quality into the process from the start. Modern engineering teams do this by working in cross-functional teams. Teams that use test-driven development approaches to define testable requirements and continuously review, test, and integrate their work. This allows them to catch and address issues early, resulting in faster, more efficient, and higher-quality development. In modern engineering teams, QA specialists are quality champions. Their expertise strengthens the team’s ability to build robust systems, ensuring quality is integral to how the product is built from the outset. The old model, where testing is done after development, belongs in the past. Today, quality is everyone’s responsibility—not through role dilution but through shared accountability, collaboration, and modern engineering practices.

This means finding and fixing bugs before the software is used by real people. This step is very important to make sure the software works well in controlled settings. Here are the main methods used in this phase: ✅ Manual Testing: Even though we use automation, manual testing is still necessary for complicated tasks and special situations. ✅ Automated Testing: Tools like Selenium and Cypress help run tests that can be repeated, making sure that new changes in code do not break old features. ✅ API and UI Testing: This checks that the back-end (server side) and front-end (user side) of the software work well together. ✅ Static Code Analysis and Coverage: Using tools like SonarQube helps ensure that the code is of good quality and reduces problems in the future. Error Prevention has been the main focus of QA for many years, but it cannot find every problem that happens in real life. 📍 The New Role of QA: Error Detection (Post-Release Monitoring) Once the software is live, Error Detection becomes very important. Even with good testing before release, real-life use can show new bugs. In modern QA, monitoring after the product is released is crucial. This part focuses on finding and fixing problems as they happen. Here are key practices: ✅ Log Management: Tools like Datadog help QA teams watch the system logs and find problems quickly. ✅ Error Tracking: Tools like Sentry catch and track errors in real-time, allowing for fast fixes. ✅ Real User Monitoring (RUM) & Session Replay: This gives insights into how real users interact with the software, helping find issues they face. ✅ Dashboards and Alerts: Monitoring important numbers and getting alerts on serious errors help the team act quickly. By using post-release monitoring, QA changes from being passive testers to active protectors of product quality. This way, we can fix issues that pre-release testing might miss.

🧪 “How do you decide what to test?” This question gets asked a lot. And the answer isn’t sexy, but it’s strategic: You don’t test everything. You test what matters. Here is MY go-to model for delivering maximum test coverage with minimum waste: 1. ⚠️Risk First: If it breaks, how bad is it? → Ask: What’s the worst thing that could happen if this breaks? → Prioritize payment flows, auth, data integrity, anything with "compliance" in the email subject. 2. 👤User Behavior: How could a chaotic user destroy this? → Test like a chaotic user, not a compliant one. → Think: double-clicks, network drops, copy-pasted emoji payloads, 200 open tabs. 3. 🔁Regression: Could this break something old or shared? → Cover legacy logic and shared components. → One div in one modal can break 12 other places. Ask me how I know. 4.🧬Code Changes: Did the code touch something fragile? → New code? New tests. → Test where the code changed not just what the ticket says changed. 5. 🔗Integration > Unit (sometimes): Bugs hide in the seams. Not the functions. → Unit tests are cheap. → But bugs don’t care about your microservices’ feelings, they happen at the seams. 6. 📉Analytics: Is this even used by real humans? → Use analytics: What features are actually used? → Test coverage should reflect reality, not just the backlog. 💥 TL;DR: Don’t test for the sake of testing. Assign a test owner before the start of coding. The test owner is responsible for the test strategy and accountable for whatever testing the team does. The test strategy is part of ready to start coding, on par with the development designs. Reviewed test results are part of being done, meaning the team performed whatever testing they intend and have had a chance to make a decision based on what they learned. Anybody can be a test owner, who that is will be determined by the team during the transition from planning to coding. Whether it is a dedicated tester, another developer brought in to help, or the same developer writing the code, the team makes an informed decision based on their understanding of risk and nature of the planned work. The test owner describes the test approach in the test strategy. The team will execute on that approach as agreed by the team. The test owner and developer(s) work together to make sure the development plan and testing plan are optimized and work together as much as possible. Where and how testing happens, during unit tests, in test environments, on specialized equipment, via exploratory end-to-end testing sessions, as part of deployment pipelines, or postproduction is all determined and described in the test strategy. The goal of approach is to establish test accountability as part of the core release plan in a way that affects all the engineering decisions and allows a more flexible approach to testing. Rigid processes such as "hand-off to QA" give way to context-driven decisions based on what is being tested and a team assessment of needs and risk. Dogma driven discussions about "who does testing" are eliminated when the testing problem is broken into parts and pieces and work assigned in a manner that fits the work itself. "Throw it over the wall" vanishes as testing works its way into every stage in the process. The key are the simple points in the cartoon: 1) assign a test owner at the start, 2) deliver a test strategy as part of ready to code, 3) reviewed test results are part of done. In this case, a QA analyst or specialist will typically embed themselves within the engineering team. They'll open up the platform or application and run it as it's supposed to be used, sharing their feedback with the developer and documenting their test cases. 3. Automated QA Automated test frameworks help companies streamline repetitive tasks and ensure consistent testing. As risk for the business grows, like growing revenue, sensitive customer data or complex launches, companies need to invest heavily in automated QA tools. Begin by automating test cases you've documented from manual testing, or focus on high risk areas first. The QA strategy for a growing, private-equity-backed enterprise technology company will naturally evolve from that of an early-stage startup — both in terms of size and approach. And that's perfectly normal. The key is having a well-structured plan and continuously reassessing your QA processes as your business scales. A conversation between a QA lead and a client related to test automation. QA Lead: Good morning! I'm excited to talk to you about an important enhancement to our testing strategy: test automation. Client: Hello! I've heard a bit about test automation, but I'm not sure how it fits into our current process. We've been doing fine with exploratory testing, haven't we? QA Lead: You're right, our exploratory testing has been effective, but there's a key area where automation can greatly help. Consider how our development team typically takes two weeks to develop a new feature, and then our testers spend a week testing it. As our software grows with more features, exploratory testing becomes a bottleneck. Client: How so? QA Lead: Well, with each new feature, our testers aren't just testing the new functionality. They also need to ensure all the previous features are still working — this is called regression testing. With exploratory testing, the time required for this grows exponentially with each new feature. Client: I see. So, testing becomes slower as our software grows? QA Lead: Exactly. For instance, by the time we reach feature number 15, testing could take much longer than it did for the first feature, because testers have to cover everything we've built so far. Client: That would slow down our entire development cycle. QA Lead: Right, and this is where test automation comes in. By automating repetitive and regression tests, we can execute them quickly and frequently. This dramatically reduces the time required for each testing cycle. Client: But does this mean we're replacing exploratory testing with automation? QA Lead: Not at all. Test automation doesn't replace exploratory testing; it complements it. There will always be a need for the human judgment and creativity that exploratory testers provide. Automation takes care of the repetitive, time-consuming tasks, allowing our exploratory testers to focus on more complex testing scenarios and exploratory testing. Client: That sounds like a balanced approach. So, we speed up testing without losing the quality that exploratory testing brings? QA Lead: Precisely. This combination ensures faster release cycles, maintains high quality, and keeps testing costs under control over the long term. It's a sustainable approach for growing software projects like ours.
