I often hear optimization advice like: “Don’t use DISTINCT.” “Don’t SELECT too many columns.” That might apply in simple cases, but what if the business logic actually requires DISTINCT? What if all the columns are needed for downstream transformations? Or what if the pipeline involves complex transformations that cannot be avoided? Real optimization is not about avoiding certain SQL keywords. It’s about designing the data pipeline intelligently and leveraging the strengths of each layer: • Pushdown optimization → Offload joins, filters, and aggregations to the database engine when possible, since it benefits from indexing, statistics, and query optimizers. • Persistent/shared caches → Reuse cached lookups for large, repeated operations instead of recomputing each time. • Partitioning & parallelism → Distribute workloads across threads and partitions to scale efficiently. • Sorted input → Feeding sorted data into joins and aggregations reduces memory usage and speeds up execution. • Staging & bulk loading → For very large inserts, disable indexes, use bulk load techniques, and rebuild indexes afterward. • Bottleneck analysis → Check whether the slowdown is caused by the source, transformation, or target, and tune accordingly. The key point: optimization isn’t about avoiding DISTINCT or dropping columns. It’s about understanding the full pipeline from source to target and making smart decisions about where each step should run for maximum efficiency.

Busy plants aren’t always productive plants. That’s the fastest way to lose money quietly. Most plants look busy. Most machines look utilized. Most dashboards look green. And yet… output stalls, orders slip, and customers feel it first. This visual explains why. Through my experience, I’ve learned a hard truth: Throughput is not the sum of efficiencies—it is controlled by one constraint. What this bottleneck analysis really shows 1️⃣ Capacity Upstream ≠ Throughput Downstream You can widen capacity everywhere: - Faster suppliers - Bigger supermarkets - Higher utilization in Process A None of it matters if one step produces slower than takt. The hourglass doesn’t lie. 2️⃣ Takt Time Is the Customer’s Voice Takt time is not an internal target. It’s the market pulling on your system. When any process: Has capacity < takt Suffers instability or downtime It becomes the constraint—whether you label it or not. 3️⃣ The Bottleneck Is the Revenue Gate Every minute lost at the bottleneck is: - Lost throughput - Lost sales - Lost trust WIP piles up before it. Starvation happens after it. And leaders often chase symptoms in both directions. 4️⃣ Local Optimization Makes the Constraint Worse Speeding up non-bottlenecks: - Increases inventory - Hides the real problem - Creates false confidence The system doesn’t need more effort. It needs constraint focus. 5️⃣ Flow Stops Where Discipline Stops Downtime, stoppages, queues, and withdrawals don’t happen randomly. They happen when: - Capacity planning ignores variability - Flow decisions aren’t constraint-led Management attention is spread evenly instead of intentionally Why this matters High-performing plants don’t ask: “How do we improve everything?” They ask: “What limits us right now—and how do we protect it?” Because when the constraint flows: - Lead time collapses - WIP stabilizes - Revenue follows The rest of the system naturally falls into line. Design of Experiments (DOE) is deeply entrenched in some R&D labs, and dismissed as overkill in others. A new paper shows you can use it both flexibly and frugally. DOE is widely used in ingredient screening, formulation development, process optimization, and beyond. The toolkit ranges from screening designs that separate active factors from noise, to factorial designs that quantify interactions, to response surface methods that model nonlinear behavior near an optimum. Each flavor makes a mathematically explicit tradeoff between resolution and experimental cost, suited to a different stage of development. In practice, I have seen teams pick a design without matching it to the question: full factorial "just to be safe" when a screening design would suffice. Further, even when the design type is right, it can often be further adjusted based on domain knowledge, for example weighting factors unequally or pooling dimensions known to matter less. The result is wasted effort and sometimes less clarity rather than more. A recent paper captures several practical DOE examples in catalyst screening and cross-coupling optimization that showcase flexible, frugal design shaped by both chemistry and instrumentation constraints. The authors reduced experiments by 75% compared to full factorial and still identified the most promising catalytic systems and conditions. Four lessons reinforced by this work: 🔹Start by ranking your variables: which factors drive outcomes, which interact, and which are secondary. That ranking is a bet. Making it explicit lets you invest experimental budget where it matters most and accept reduced coverage where a directional trend is sufficient. 🔹Match the design to that ranking. Some designs provide uniform coverage across all dimensions, ideal when factors are equally unknown. Others let you cut runs selectively on lower-impact dimensions. The right choice depends on what you must know precisely versus where a general trend is enough. 🔹Think in stages, not one big design. A preliminary screen does not need to find the optimum. It needs to eliminate dead ends and surface promising directions. Save the higher-resolution designs for the follow-up. It is being strategic to match the resolution and objective to each stage. 🔹Look beyond classical DOE when the problem calls for it. Approaches like Bayesian Optimization (BO) operate under different assumptions and yield different information. Understanding when each fits, and when to combine them, can unlock insights that no single method delivers alone. Real systems carry constraints and competing goals. You’re not picking a winner; you’re mapping a set of non-dominated choices where improving one goal hurts another. That’s the Pareto front, and ignoring it leads to slow cycles, higher spend, and decisions that don’t hold up under new conditions. In chemicals, the stakes are clear. The sector is the largest industrial energy consumer, with 925 million metric tons of CO2 reported in 2021, a 5 percent rise year over year. One team addressed this by pairing a process modeling platform with a high-throughput optimization approach and cloud execution. They ran thousands of mixed-integer nonlinear iterations, adjusting parameters simultaneously. The result: lower cyclic byproducts by 45 percent and a 2 percent yield increase, achieved without added capital and with a smaller carbon footprint. The move to make today: stop tuning one variable at a time. Define your goal set, state the constraints, and let automated, distributed runs search the space for you. Did you know the average employee gets interrupted, every three minutes and five seconds? What's worse is that's followed by 23 minutes of trying to refocus! That means we're spending most of our days distracted, juggling too many tasks, or stuck in endless meetings, which is exactly where Goldratt's 8 Rules of Flow comes in to help: 1. Stop starting everything The more projects you start, the fewer that get finished. Multitasking spreads your attention too thin and leads to missed deadlines. We need to pick few priorities and stick with them until they're done. 2. Don't start until you're ready Before starting something, make sure you have everything you need (full kit). It can include people, tools, information, and approvals. For example, if you start a process improvement project before gathering baseline data, you won't know if you've actually improved, stayed the same, or slid backwards. 3. Use triage to pick the right work Triage means working on what matters most. Sometimes that means dropping or delaying the "nice-to-haves" to focus on what actually moves the needle. Think... does this help us fix a major issue, or support our customers directly? 4. Sync your team around the control point Every system has one touch point that limits the flow of the entire system. Once it's been identified, resources should be shifted to support this area and keep work flowing. This is different but similar to a bottleneck. Think... if shipping is backed up, there's no point in rushing production to get more work to shipping. It would make more sense to shift resources from production to shipping to free up the bottleneck and get orders shipped to customers along with invoices generated. 5. Go big when needed Some projects or work doesn't move because you're not giving it enough time. You may need to allocate a few days, dedicate an entire team or even plan a sprint to clear the biggest backlog or most urgent project. 6. Avoid fixing the same problem twice Rework slows everything down. Instead of fixing the symptoms, we need to uncover and solve for the root cause of the underlying problem. Too often this stays surface level and then repeats sometime in the future. 7. Standardize where it makes sense Not everything needs an innovative approach. For recurring or high-risk work, standardization is the key. Think... checklists, templates, SOPs to make life easier and reduce the risk for errors. 8. Focus on the system, not a silo Improving one area while ignoring others can hurt much more than it tends to help. The problem is that we have been trained to seek efficiency within our areas of expertise so we need to shift the conversation to the entire system. Similar to syncing your team, what good would it do to increase order entry efficiency if orders are sitting in backlog in production? It wouldn't and resources will be wasted thinking through and generally executing these initiatives all the while production continues to drown!

Want to Improve Everything? Stop Trying to Improve Everything... Most organizations struggle because they try to optimize cost, quality, speed, and efficiency all at once or in isolation. The result? Minimal or negative impact on system improvement. Dr. Eli Goldratt taught a powerful paradigm shift: "There are many things which are important. I know. Choose one. Become zealous on it. That's the way to get them all. Try to consider them all the time. You get nothing." 💡 If you focus on improving FLOW, everything else—quality, cost, lead time and even workplace harmony — will improve. The 4 Principles of FLOW 🚀 1) Choose ONE Goal—FLOW—and Be Zealous About It If you try to focus on everything, you’ll improve nothing. Instead, for Operations, optimize Flow, and cost, quality, and speed will follow. 👉 Reality is deeply connected—you don’t need to fight on all fronts. 👉 The real constraint in any organization is leadership’s span of attention. Focus it on what matters most. 🚀2) The Real Problem is Overproduction Too much work-in-progress slows everything down. Instead of asking “What should we produce?”, ask “What should we NOT produce?” 👉 Prevent overproduction, and Flow will improve dramatically. 👉 Employees aren’t lazy—the system needs better controls to prevent waste. 🚀 3️) Stop Chasing Local Optima and Efficiencies The sum of local efficiency is NOT equal to system efficiency. 👉 When you optimize Flow within Operations, by increasing flow rate and reducing flow time, local efficiencies improve naturally—often more than if you had focused on them. 🚀 4) Everything Can Be Improved—But Not Everything Should Be Continuous improvement without focusing on system constraints leads to wasted effort. The key question: Where should we improve? 👉 Without a mechanism to decide, you’ll work on what’s easy—not what’s impactful. Why This Matters ✅ If you focus on Flow, cost, quality, and lead time will improve. ✅ If you stop overproducing, you’ll not only eliminate waste and noise, but will unlock capacity and budget to focus on what matters most. ✅ If you prioritize system-wide or global optimization, you’ll outperform those chasing local optimizations. ✅ If you focus on improving what actually matters – removing constraints through better exploitation (improvement) or elevation (investment) - you’ll achieve continuous compounding improvement. This is the secret behind Henry Ford’s Flow Line, Taiichi Ohno’s Toyota Production System, and Goldratt’s Theory of Constraints. 💡 Stop trying to improve everything.
