Underneath, modern AI agents are running continuous feedback loops - constantly perceiving, reasoning, acting, and learning to get smarter with every cycle. Here’s a simple way to visualize what’s really happening 👇 1. Perception Loop – The agent collects data from its environment, filters noise, and builds real-time situational awareness. 2. Reasoning Loop – It processes context, forms logical hypotheses, and decides what needs to be done. 3. Action Loop – It executes those plans using tools, APIs, or other agents, then validates outcomes. 4. Reflection Loop – After every action, it reviews what worked (and what didn’t) to improve future reasoning. 5. Learning Loop – This is where it gets powerful, the model retrains itself based on new knowledge, feedback, and data patterns. 6. Feedback Loop – It uses human and system feedback to refine outputs and improve alignment with goals. 7. Memory Loop – Stores and retrieves both short-term and long-term context to maintain continuity. 8. Collaboration Loop – Multiple agents coordinate, negotiate, and execute tasks together, almost like a digital team. These loops are what make AI agents more human-like while reasoning and self-improveming. Learning doesn’t happen in reports; it happens in loops. On Monday, we talked about how learning often gets lost when our feedback loops are broken. But what do strong feedback loops actually look like in practice? When data and insights travel upward, downward, and across the system, teams start to adapt faster, engage deeper, and make smarter decisions. Here are the three loops that keep your MEL system alive ⬆️Upward Feedback Loops – From Field to Leadership This is how learning travels from the field to inform strategic and funding decisions. Example: Field officers summarize insights from community meetings into short learning briefs. These briefs are shared in quarterly management reviews to inform what gets scaled, paused, or redesigned. Why it matters: Without upward loops, decision-makers fly blind and data collectors feel unheard. ⬇️Downward Feedback Loops – From Leadership to Communities This is how learning returns to those who shared the data in the first place. Example: A project shares simplified dashboards in community meetings to show progress, discuss gaps, and co-create next steps. Why it matters: Closing the loop builds trust, accountability, and stronger collaboration. ↔️Horizontal Feedback Loops – Across Teams and Partners This is how learning moves sideways, peer-to-peer, country-to-country, or between partners. Example: Teams from different regions host “learning exchanges” to compare what’s working in similar interventions. Why it matters: Horizontal loops turn learning into a shared asset rather than a siloed report. When all three loops are intentional, learning stops being an event and becomes a culture. Too many roadmaps punt on serious evals because “models don’t hallucinate as much anymore” or “we’ll tighten it up later.” Be wary of those that say this, they really aren't serious practitioners. Closing the Feedback Loop Isn’t a Checkbox—It’s the Whole Damn Circuit You asked for feedback. You got it. Now what? Too many leaders treat follow-through like a favor—something optional, maybe even inconvenient. But in elite teams, responding to feedback isn’t a nice to have. It’s the whole point. At Greencastle, we treat feedback response like a mission order: - We document what we heard. - We decide what to do. - We tell people what we did. But here’s the catch: not all feedback deserves a green light. Anonymous input is valuable—but not infallible. If you react to every piece without thinking, you trade discipline for drama: - Undermining managers before hearing the full story. - Solving for symptoms, not root causes. - Making noise louder instead of signal clearer. As a leader, I have to weigh if making a change to one piece of feedback might cause 10 others to be upset. So we apply a few filters: Hanlon’s Razor: Never attribute to malice that which can be explained by incompetence. Not every harsh comment is sabotage—sometimes it’s just fatigue, a bad process, or a bad day. Hitchens’ Razor: What can be asserted without evidence can be dismissed without evidence. Emotion isn’t proof. Data is. Context is. Repetition over time is. Which is why we try not to make snap changes—we look for themes. We cross-check Shadow Board insights with AARs. We match anonymous eNPS feedback with team leads' observations. We ask our team: - Is this a pattern or a one-off? - Are we seeing this from multiple levels, functions, or client types? - Is the signal getting louder over time? Patrick Lencioni calls it out clearly: conflict avoidance kills trust. But knee-jerk leadership kills momentum. The sweet spot is deliberate action—based on trends, not tweets. And even when we do act quickly, we know it can feel sudden to those outside the decision loop. That’s why we apply structured change management: - We share the “why” behind what we’re doing. - We phase in the changes intentionally. - And we reinforce decisions with clarity, not ambiguity—because clarity is kindness. Feedback builds trust—but only if your response is thoughtful, transparent, and earned. Ask. Listen. Look for themes. Weigh. Decide. Act. Communicate. That’s how you close the loop—and build a culture that lasts.

“Tell Me How You Will Measure Me, and I Will Tell You How I Will Behave” — as a Habit Eliyahu Goldratt’s famous line isn’t just a warning about metrics. It’s a perfect description of how habits form inside organizations. When you measure someone, you’re not just observing behavior — you’re shaping it. The metric becomes the reward signal that the brain chases, releasing dopamine every time the number moves in the right direction. Let’s break it down using the Habit Engineering Loop: ⸻ 🧠 Cue → Process → Reward • Cue: A Review (weekly meeting, KPI dashboard, or report). Every review is a trigger — the moment attention shifts toward performance. • Process: The actions or “Process to generate Reward.” Teams begin optimizing for what will look best on the next review — consciously or not. • Reward: The Metric itself. Whether it’s throughput, utilization, or on-time delivery, the number releases dopamine. It feels good to hit the target. So the brain learns: Do more of whatever leads to that spike. ⸻ 🔁 The Dopamine Feedback Loop When a metric is clear, measurable, and frequent, dopamine reinforces the behavior behind it. Over time, this becomes automatic — a habit. But if the metric is misaligned with the system goal, dopamine rewards the wrong behavior. That’s how we end up with: • Local efficiency instead of system throughput • Bigger inventories instead of faster flow • Beautiful dashboards hiding broken processes Goldratt’s quote reminds us that every measurement is a behavioral engineer. It defines what gets rewarded, repeated, and reinforced. ⸻ ⚙️ Engineering Better Habits To make metrics work for us — not against us — we must: 1. Define the Cue: Reviews must focus on the system constraint, not isolated areas. 2. Design the Process: Actions should elevate throughput, not efficiency silos. 3. Align the Reward: Metrics must trigger dopamine in ways that grow profit, flow, and reliability — not ego or vanity. When leaders understand this neurochemical loop, they stop managing by fear or pressure. They start managing by habit design. ⸻ 💡 Final Thought Goldratt showed us how to measure flow.
