    💡Advanced Work Packaging (AWP) from A to Z — Part 3 — The Procedure Understanding the building blocks of AWP is only half the story. The real question is: how do we connect them into a system that actually drives projects? That’s the role of the AWP Procedure: a structured roadmap that turns concepts into disciplined execution. Without it, AWP risks being a buzzword. With it, AWP becomes a powerful framework for predictability and safety. ♟️Purpose of the Procedure The AWP procedure exists to transform strategy into action. It defines how CWAs, CWPs, EWPs, PWPs, and IWPs interact across the project lifecycle. More importantly, it clarifies who does what, when, and with which deliverables. Instead of leaving sequencing to chance, the procedure establishes a common rhythm for engineering, procurement, and construction. This ensures every package is released in the right order and supports the Path of Construction. ♟️A Lifecycle Approach The procedure is aligned with the project lifecycle phases: Conceptual, Basic Design, Detailed Design, and Construction. In Conceptual Phase, CWAs are created to map the project into logical zones. In Basic Design, EWPs and PWPs are developed and released in alignment with CWPs. In Construction Phase, IWPs are created as constraint-free packages for field execution. This phased progression ensures that engineering drives procurement, and both drive construction, reversing the chaos of construction trying to “catch up.” ♟️Roles and Responsibilities AWP only works when roles are crystal clear. The procedure defines accountability across the chain: ✅ Project Managers integrate AWP into the overall execution plan. ✅ Constructability & Construction Managers scope CWAs, develop PoC, and validate feasibility. ✅ Engineering leads deliver EWPs mapped to CWPs. ✅ Procurement teams organize PWPs to match construction sequence. ✅ Workface Planners translate CWPs into IWPs, fully constraint-free. By defining ownership at each level, the procedure avoids overlap, prevents delays, and builds alignment across disciplines. ♟️Governance and Control Discipline in AWP comes from governance. CWAs and CWPs must be “frozen” at key stages, preventing endless redesign. Changes go through a controlled management process, with clear justification and approvals. Progress is tracked through structured reporting: variance reports for EWPs, status updates for CWPs and PWPs, and live IWP readiness during field execution. This governance ensures visibility, accountability, and proactive problem-solving before risks escalate. ♟️Continuous Improvement The procedure closes with feedback loops. Lessons learned from one project are captured and rolled into the next, ensuring maturity grows over time. Each cycle strengthens the integration between engineering, procurement, and construction.     Ever wondered what happens behind the scenes of a consulting project? 🤔 It’s not magic, but a structured process designed to drive real change. My friend Rakesh Narasing and I put together this flowchart to demystify the journey. Here’s a breakdown of how it typically works, based on our diagram: ⚫ Phase 1: Diagnosis & Strategy It all starts with understanding the client's needs. This phase involves: ⭕ Assessment: Diving deep into the client's current state. ⭕ Benchmarking: Seeing how they stack up against their peers. ⭕ Reporting: Creating a summary report and suggesting concrete enhancements to their processes. ⚫ Phase 2: Project Scoping & Planning Once a direction is set, the engagement becomes formal. This is where we: ⭕ Define the Project: Determine if it's a Digital Transformation or a Process Revamp. ⭕ In-depth Analysis: Conduct a thorough process analysis and plan for Organisational Change Management (OCM) to ensure smooth adoption. ⭕ Sign the SOW: A Statement of Work is signed, officially kicking off the project. ⚫ Phase 3: Execution & Change This is where the transformation happens. ⭕ Choose a Methodology: The right approach is selected, whether it's Agile, Kanban, Lean, or Waterfall. ⭕ Implement Change: The core of the project follows a simple but powerful model: Unfreeze the current process, Perform the planned change, and Freeze the new process in place to ensure it sticks. ⚫ Phase 4: Assessment & Closure Finally, we measure success. The project concludes with a final assessment to evaluate the impact of the changes and a report on the results, ensuring the value delivered is clear and understood.     60–70% of pressure comes not from workload, but from unclear communication and misaligned expectations! Leading consulting teams through demanding projects has taught me valuable lessons about maintaining effectiveness under pressure. Here are some approaches that have worked well for me and my teams. 💙 Building Sustainable Systems 1. Clear Communication Channels: One of the most important shifts I made was creating transparency around project constraints and timelines. When teams understand the complete context - including challenges and limitations - they can contribute more meaningfully to solutions. This also helps in setting realistic expectations with stakeholders early on. 2. Iterative Delivery: I've found that delivering work in phases, with opportunities for feedback and refinement, creates better outcomes than trying to achieve perfection in one attempt. This approach allows for course corrections and ensures we're aligned with client needs throughout the project lifecycle. 3. Capacity Planning: Building buffer time into project plans has been crucial. When unexpected requests arise - as they inevitably do in consulting - having some flexibility in the schedule allows the team to respond without compromising quality or well-being. 4. Regular Check-ins: Informal conversations with team members, beyond formal status updates, have proven invaluable. These moments help identify potential roadblocks early and ensure everyone feels supported during intensive project phases. 💙 Continuous Improvement 1. Prioritization: Learning to distinguish between genuinely urgent matters and routine requests has improved our responsiveness. Not every issue requires immediate attention, and being thoughtful about prioritization helps maintain team energy for what truly matters. 2. Balanced Intensity: During particularly demanding phases, I've learned to be transparent about the intensity level and ensure that busy periods are followed by lighter ones. This rhythm helps teams sustain performance over the long term. 3. Leading by Example: Being open about challenges while demonstrating problem-solving approaches builds team confidence. Leadership doesn't mean having all the answers - it means navigating uncertainty thoughtfully alongside your team. 4. The Consulting Journey: High-pressure situations are part of consulting work. Success comes from building systems, teams, and approaches that can handle intensity while maintaining quality and team well-being.
