In supply chain planning, 𝗳𝗼𝗿𝗲𝗰𝗮𝘀𝘁 𝗮𝗰𝗰𝘂𝗿𝗮𝗰𝘆 isn't just a KPI — it's a reflection of how well your decisions align with reality. And like most metrics, it depends heavily on how it’s measured. Different scenarios call for different approaches — using the right metric helps you: • Evaluate planning effectiveness • Build trust in numbers • Drive better inventory and service outcomes Here’s a breakdown of the 3 most common and useful forecast performance metrics: 𝟭. In one of my earlier roles in demand forecasting, our BI system used a very simple percentage error formula: (forecast - actuals)/forecast. At the time, I questioned whether dividing by the actuals might provide a more accurate picture of forecast performance, but like many things in practice, it wasn’t a high priority for discussion. Later, at another company, we used MAPE across all products, including those with highly intermittent demand. It was a consistent approach, but no one really questioned whether a different metric might better capture the nuances of different demand patterns. It wasn’t until my time back to university doing my PhD that I encountered the broader landscape of forecast accuracy metrics. That’s when I started asking a bigger question: which metric should be used for which purpose? Forecast accuracy seems simple until you try to measure it consistently across products, teams, or tools. Most people start with MAPE or RMSE because that’s what the software provides. But eventually, the questions come up: – Why does one model look better on RMSE but worse on MAPE? – Why do different teams report accuracy differently? – Why does it feel like the numbers don’t tell the full story? I wrote this article to help unpack those questions: what each accuracy metric emphasizes, when it’s most useful, and what happens when different metrics lead to different conclusions. The Best Forecast Metric is the One Everyone Understands The goal of a successful S&OP process is a shared reality – a common view of the potential future demand along with the risks and opportunities that exist within the planning horizon. A common obstacle to creating this shared reality is KPI’s that not all S&OP team members understand. Unless everyone sees how often and how much an item’s demand varies from its forecast, it is nearly impossible for the team to work together to find and resolve any issues. It is also important to understand that forecasts will always vary from actual demand, and how much variation is acceptable for your organization. This is why I am a huge fan of using forecast bias as a common metric for S&OP discussions. It is easy to calculate and explain, and it gives a clear picture of recent forecast performance. As a demand planner, I am supposed to be the expert in forecasting; expecting everyone on the S&OP team to be equally versed in the complexities of forecasting demand is, to me, not realistic. I think of it this way: everyone can understand if an item is over- or under shooting the forecast. And if an item consistently exceeds or falls short of the planned demand, it needs attention. The example below is the bias model I use. It looks at the last 3 months forecast performance and calculates a bias percent for the 3 months in total. (I’m actually allergic to measuring bias month-by-month, as this only shows how much noise the demand contains.) It also shows the variance by month, which allows for examining and explaining one-off large variations in specific periods – variations which can often be explained by unexpected purchases or promotions that were unplanned. The goal here is to quickly find and show the items with the largest consistent variation, so that the team can analyze these items and see if the forecast needs to be adjusted. This helps create the shared reality that everyone can understand and if necessary, agree that action is required.

Forecast accuracy is one of the most overrated metrics in supply chain. I say that as someone who likes modeling and believes forecasting matters. But too many organizations quietly turn the forecast into the goal instead of treating it as an input into a decision. That is where things go sideways. A lower MAPE looks impressive in a review deck, but the business does not get paid for pretty error metrics. It gets paid for better allocation of inventory, capacity, and capital under uncertainty. I have made this point repeatedly… supply chain should be judged in economic terms, and optimizing proxy metrics can drift far away from optimizing the actual business. Let’s explore a simple example… Imagine two SKUs. One is a cheap, low-margin item with steady demand. The other is a high-margin item with lumpy demand and painful stockout consequences. A team can improve overall forecast accuracy by getting better on the easy SKU while still making poor replenishment decisions on the one that actually matters economically. The KPI improves, the slide looks better, and the business may still be worse off. That is exactly why I do not believe forecast accuracy should sit at the center of supply chain thinking. The decision is the center. The forecast is only valuable insofar as it improves the decision. Items compete for scarce capital, so the real question is which decision deserves the next dollar, not which forecast looks nicest in aggregate. This is also why I am aligned with Joannes Vermorel in the fact that supply chain is much closer to applied economics than most people admit. Once capital is limited, truck space is limited, shelf space is limited, and demand is uncertain, the problem becomes “how do I make better tradeoffs?” In that world, a metric can be dangerous if it creates the illusion of control while hiding the actual ranking of decisions. Decisions should be assessed by their economic return over time under uncertainty, not by tradition or local KPIs that merely look scientific. That is why I have become increasingly skeptical of teams that obsess over forecast accuracy in isolation. I am not against better forecasts. I am against mistaking a cleaner prediction for a better business. If your forecast KPI improves but your capital is still flowing into the wrong products, then the KPI is not helping you think.

The Pipeline Problem: 4 KPIs to Increase Pipeline Predictability and Revenue 80% of sales orgs miss forecasts by over 10%. Why? It’s not lack of lead volume — it’s the wrong GTM metrics. First Principles tell us predictable pipeline comes from measuring what drives revenue, not chasing (vanity) metrics like MQLs. The solution? Hyper-aligned Sales, Marketing, and Revenue Operations on KPIs that identify inefficiencies and drive unified GTM execution. Below, I share 4 KPIs that IMHO increase pipeline predictability, which I define as the ability to accurately forecast volume, quality, and timing of opportunities that will convert into revenue. Yes, there are many roads to Rome regarding ideal B2B recurring revenue KPIs, but here are four that I like to ameliorate a pipeline problem. 1) Bowtie Funnel Conversion Rates: In addition to lead volumes, track the % of opportunities moving from MQL to SQL to SAL and the rest of the opportunity funnel. A good benchmark for scaleups? 20-25% MQL-to-SQL. Below 15% — find the leakage — likely misaligned lead scoring or weak ICP fit. 2) Cost Per Qualified Opportunity: Measure the cost of generating a mid-stage opportunity. Look at this over a trailing-twelve-months. Start by benchmarking against yourself. If you feel your measurement is high, your demand gen or ABM may be burning cash on low-intent or non-ICP prospects. 3) Active Open Opportunities (AOOs): Identify opportunities with a meeting in the last 30 days and buyer communication in the last 14 days (thank you, Mark Kosoglow). Where possible, I like to centrally help reps identify targets. AOO keeps them focused on high-intent pursuits. 4) CAC Payback Period: How long to recover acquisition costs? Best-in-class is 12-18 months. Over 24 months? Your pipeline’s too thin, or deals are stalling. By adopting these four buyer-centric KPIs, SaaS scaleups can transform unpredictable pipelines into more reliable revenue engines, aligning teams, optimizing spend, and more effectively hitting forecasts — ultimately driving sustainable growth and greater board confidence. I’ve talked before about Planning Season and the opportunity that analytics offer as a true force-multiplier for a company during the planning process. One thing that still surprises me is that many product and growth teams struggle in setting clear goals, such as defining a specific KPI value to aim to achieve by a certain date. In other cases, those who have actually set goals, they are defined in a somewhat random manner. 🤔 Clearly, it’s quite difficult to define success if you don’t set these goals. That’s why the best product companies in the world are investing significant efforts in the process - I know this first-hand from my days at Google. Defining goals should rely on two different methods that eventually converge: Top-Down and Bottom-Up: 👉 Top-Down - This method is based on company management setting goals for the company, for example achieving 30% year-over-year growth. The Product and Growth teams should then identify the biggest levers and define the KPIs that will enable the company to achieve this 30% growth, such as conversion, retention, engagement, revenue per user, etc. 👉 Bottom Up - Here, we map out all our initiatives and estimate the size of the impact. A good bottom-up will include: ☑️ The forecast of the KPI based on the current trend - aka the ”do nothing” scenario. ☑️ Then, adding the initiatives, the launch date(s), and estimated impact by the goal date. 💡 It may sound like a complex process, but assuming you have the right infrastructure, it’s quite straightforward. It also enables you to set your team up for success, gives you the ability to measure yourself and learn from the process, and helps you create a predictable and structured growth process. #ProductAnalytics #CausalML Loops
