🤯 What if *any* interface worked this way—invented as you explore it? World models like Mirage and Google's Genie invent entire worlds as you navigate them, frame by frame. What's around that corner? Nothing, not yet... not until you turn and look. It doesn't exist until you go that way—the world is invented on demand, responding to your explicit asks and implicit context. What if websites were invented as you explored them? Or data dashboards? Or taking it further, what if you got a blank canvas that you could turn into exactly the interface or application you needed or wanted in the moment? How do you make an experience like this feel intuitive, grounded, and meaningful, without spinning into a robot fever dream? It’s not just possible; it’s already happening. In Sentient Design, we call these radically adaptive experiences: interfaces that change content, structure, style, or behavior—sometimes all at once—to provide the right experience for the moment. This sounds bonkers (and it can be), but radically adaptive experiences can take all kinds of shapes. They can be anything from subtle interventions (a form field smart enough to choose the best default) to bespoke UI (layouts that assemble themselves on the fly) to an intelligent canvas that becomes the application you want in the moment. These are systems that bend to the user instead of the reverse. They collapse the effort between intent and action. They pull information toward the user rather than demanding that they scramble through complex navigation. It's still early days for this, but all of these examples exist now, even in what you might normally consider staid enterprise software. It's tricky territory and requires nuance, but it's all available now for your everyday practice if you understand how to navigate the terrain. Veronika Kindred and I wrote an article (link in the comments) exploring a slew of radically adaptive experiences, with tons of examples. We introduce some design patterns and explain what this new kind of design requires for designers and our process. We'll share more soon about the specific techniques and implementations, too. The risk of radically adaptive interfaces is that they can become experiences without shape or direction. That’s where intentional design comes in: to conceive and apply thoughtful rules that keep the experience coherent and the user grounded. This design work is weird and hairy and different from what came before. The job shifts from crafting each interaction to system-level design of the rules and guardrails to help AI tailor and deliver these experiences. What are the design patterns and interactions the system can and can’t use? How does it choose the right pattern to match context? What is the manner it should adopt? The Agentic Future Is Anchored, but Heterogeneous. Your Architecture Must Be Ready. Most enterprises are moving fast into Agentic AI, and many are standardizing on powerful platforms like Salesforce Agentforce. That is the right strategic move. You need a strong core to drive adoption and scale. However, the reality of the global enterprise is that the landscape will remain diverse. Even with a dominant anchor platform, CIOs will inevitably manage a complex mix: • Salesforce driving customer and commercial agents • Microsoft Copilot embedded in the workforce • Google Gemini powering data science and engineering • ServiceNow orchestrating IT and workflow agents …and more. This creates a challenge: Fragmented autonomy. Different semantics. Different audit trails. Different definitions of “safe.” Policy drift. Shadow autonomy. The strategic imperative: Here is the key distinction for the next 3 years: You don’t need to own the agent platform layer. (Let the hyperscalers and platform vendors manage the runtime and models.) But you must own the architecture and design layer. (This is where your business logic, safety, and strategy live.) I am currently working with a small group of design partners to translate the framework from my book into an executable architecture—essentially, a CAD system for the Agentic Enterprise: design once, govern once, deploy across platforms. Regardless of the tools you use, owning this architectural layer is non-negotiable. It requires: Outcome Engineering: Define KPIs and business goals before building. Human Agent Coworking Design: Make handoffs, escalations, and expert-in-the-loop explicit. Agent Communication, Integration, and Data Contracts: Ensure shared context across platforms and consistent data guarantees. Roles, Rights, and Guardrails: Universal decision rights and safety boundaries, not vendor-specific rules. What “owning the architecture layer” produces in practice: • an Agent Role Charter (purpose, tools, decision rights) • a Decision Contract (recommend vs execute, thresholds, escalation) • Data Contracts (producer, consumer, owner, confidence bands) • an Activity Journal (evidence links, versioning, audit trail) • an Evaluation Gate (quality, safety, drift) before go live Agent platforms provide the engine and intelligence. This architecture layer provides the blueprint to scale them safely. Own it.

While building Bifrost, we ran into a practical gap in the market: static load balancing does not reflect how LLM failures unfold in production. Degradations often show up gradually and unevenly. A region starts timing out, a subset of routes spikes in 5xx, latency drifts up, and only later does it become a full incident. That’s exactly what we saw during last year’s major provider incidents: partial brownouts first, then wider impact as more regions and endpoints degraded. In those moments, configured fallbacks like rate limits, cost priority, and manual route ordering struggle because the failure mode isn’t something you can realistically pre-model in configs. So I built Adaptive Load Balancing for Bifrost Enterprise: a routing algorithm that learns from live traffic and adapts in real time to minimize damage during partial outages and messy degradations. The key design constraint was non-negotiable. It had to be fast enough to sit on the hot path. It adds under 10 microseconds of overhead per request ⏱️, and today it’s routing production LLM traffic for some of the biggest companies in the world. How it works (high level) 🔧 Each route gets a continuously updated score based on live signals (smoothed with EWMAs), and Bifrost routes traffic from a top-candidate band with lightweight exploration. The scoring combines: • Error/timeout penalties with fast recovery, so brief incidents don’t permanently scar a route’s score. • TACOS 🌮 (Token-Adjusted Conformal Outlier Scorer), a token-normalized, on-the-fly learning model that continuously estimates the evolving “normal” latency baseline per route and scores by deviation from that baseline, not raw latency. • Utilization shaping that prevents overload and avoids winner-takes-all traffic patterns. • Momentum boosts so routes that recover quickly can earn traffic back sooner instead of sitting in a penalty box. • Starvation guards plus lightweight exploration that keep underused but healthy routes in rotation so the system doesn’t overfit to a single winner. On top of that, it also learns from rate-limit events. When a TPM/RPM limit is hit on a key or region, the algorithm records it and adapts future allocation so that route receives only sufficient traffic to stay under its limits going forward. And when degradation still happens, the system automatically assigns fallbacks. Same model from a different provider, or a different model if you configured it. The goal is simple: the end user should not have to think about outages, brownouts, rate-limits, or provider quirks. Net result: for every request, the load balancer continuously searches for the best tradeoff across reliability, speed, balanced utilization (no key overload), and cost (optional), and it keeps learning from past traffic - all with just <10 microseconds of overhead. Your data is locked in legacy systems but it takes time to move the data to your enterprise data platform. What to do? • Data Gravity: Most valuable business data is still locked in the legacy stack. Moving it wholesale is slow and brittle. • Platform Dependency: AI/ML work requires data on the new enterprise platform to scale. • Transformation Lag: Multimillion-dollar app migrations take quarters or years, not weeks. Meanwhile, the business wants AI insights now. Options 1. Incremental Data Virtualization & Federated Queries • Don’t wait for a full migration. Use virtualization layers (Starburst/Trino, Dremio) or cloud vendor federated query services (BigQuery Omni, Athena Federated Query, Redshift Spectrum) to query data in place. • This gives your data scientists a unified SQL layer today, with the performance hit acceptable for prototyping / model training. • Over time, you use logs from the virtualization layer to prioritize which datasets should be physically migrated first. 2. Event-Driven Data Sync for “Hot Data” • Set up a Change Data Capture (CDC) pipeline (Debezium, AWS DMS, Kafka Connect, Fivetran) to replicate only the delta (latest transactions, key entities) from legacy into the new platform. • You don’t need the entire warehouse migrated day one — start with the 5–10 “hot tables” your ML use cases actually depend on. • This keeps training / scoring data “fresh enough” without waiting weeks for batch loads. 3. Model-in-Legacy with Deployment-in-New • Flip the problem: instead of forcing all training to happen in the new stack, train small/medium models closer to the legacy data. • Once trained, deploy them as APIs/services on the new enterprise platform for scalability. • This hybrid approach buys you time: quick wins on legacy data, scalable production later. 4. Surrogate / Proxy Datasets for Fast Prototyping • If you’re designing net-new AI products but the real data isn’t ready yet, create proxy datasets: anonymized samples, synthetic data, or limited slices extracted via controlled ETL. • This allows you to prove value and design workflows while the real migration catches up. 5. Parallel Tracks: Lab vs. Enterprise Build • Split your approach into two swimlanes: • Lab Track: lightweight, quick-and-dirty experiments on virtualized/replicated/synthetic data. • Enterprise Track: heavy lift migration + app rewrites for long-term scale. • The Lab Track feeds lessons into Enterprise Track (which data matters, which models deliver ROI). The CIO Mindset Shift The trap is waiting for the “perfect new world” before starting. In reality, you need bridges: • Federated access → buys visibility. • CDC pipelines → buys freshness. • Proxy data → buys speed. • Dual-track delivery → buys time. This way, AI work doesn’t stall for 18 months while multimillion-dollar transformations lumber forward. You show business value now and build momentum, even as the legacy elephant gets dragged into the hybrid cloud.

Cloud, on-prem, hybrid - whatever your constraints require. • 𝗠𝗼𝗱𝗲𝗹 𝗶𝗻𝗱𝗲𝗽𝗲𝗻𝗱𝗲𝗻𝗰𝗲 - No lock-in. Use OpenAI today, Claude tomorrow, your proprietary model next month. Switch without platform migration. The platform adapts to your architecture. Not the other way around. 2. 𝗦𝘂𝗽𝗲𝗿𝘃𝗶𝘀𝗲𝗱 𝗔𝗜 𝘄𝗶𝘁𝗵 𝗥𝗲𝗮𝗹 𝗚𝗼𝘃𝗲𝗿𝗻𝗮𝗻𝗰𝗲 AWS got this right: "AI agents" without oversight is a compliance disaster waiting to happen. • 𝗗𝗲𝗳𝗶𝗻𝗲 𝗽𝗼𝗹𝗶𝗰𝘆 - Data handling, security standards, compliance requirements. Platform enforces automatically. • 𝗠𝗼𝗻𝗶𝘁𝗼𝗿 𝗲𝘃𝗲𝗿𝘆 𝗮𝗰𝘁𝗶𝗼𝗻 - Agents propose. System checks against policy. Humans approve exceptions. Complete audit trail. • 𝗢𝗽𝘁𝗶𝗺𝗶𝘇𝗲 𝗰𝗼𝗻𝘁𝗶𝗻𝘂𝗼𝘂𝘀𝗹𝘆 - Platform recommends policy improvements based on what's working. Governance that learns. This isn't an AI blackbox. Don't force replacement. • 𝗙𝘂𝘁𝘂𝗿𝗲-𝗽𝗿𝗼𝗼𝗳 - New tools emerge constantly. Your platform must adapt, not lock you into today's choices. If it only generates code, it's not enterprise-ready.
