I've witnessed numerous projects where brilliant developers created sophisticated architectures using cutting-edge patterns and microservices. Yet when new team members attempted modifications, they struggled for weeks just to grasp how components interconnected. This cognitive burden drastically reduced productivity and increased defects. Ironically, many of these complexity-inducing patterns were implemented pursuing "clean code." The essential goal should be reducing unnecessary mental strain.     The Brain Isn’t Actually Multitasking What we perceive as multitasking is, in neurological terms, rapid task-switching — a process that incurs significant cognitive costs. The brain doesn’t truly do two things at once; it simply toggles between tasks quickly, and that toggling has a price. It Costs You Time and Accuracy Research by Rubinstein, Meyer, and Evans found that task-switching can cost up to 40% of a person’s productive time due to the cognitive load of moving between tasks. Studies using brain-imaging technology confirm that performance scores are lower and error rates increase in multitask conditions compared to single-task conditions. It Impairs Memory and Attention Chronic multitaskers show inferior working memory performance and greater difficulty filtering out irrelevant information, leading to increased mental fatigue and stress. Frequent media multitasking is also associated with more self-reported attention lapses, mind-wandering, higher impulsiveness, and more problems with executive functions. It Hurts Academic and Professional Performance Research indicates that media multitasking interferes with attention and working memory, negatively affecting GPA, test performance, recall, reading comprehension, note-taking, self-regulation, and efficiency. Students also tend to underestimate how much it’s hurting them in the moment. The Brain Can “Disengage” Under Overload According to research, brain may “downshift” or limit additional resource allocation when cognitive load becomes excessive, rather than rising to the challenge. The Bottom Line For complex, goal-oriented work, monotasking — focused engagement with a single task — remains the superior strategy for sustainable productivity and cognitive fidelity. The research is fairly consistent: the feeling of being productive while multitasking is largely an illusion.

  • 𝗪𝗵𝗮𝘁'𝘀 𝘁𝗵𝗲 𝗽𝗿𝗶𝗰𝗲 𝗼𝗳 𝗖𝗼𝗴𝗻𝗶𝘁𝗶𝘃𝗲 𝗢𝘃𝗲𝗿𝗹𝗼𝗮𝗱 𝗶𝗻 𝗣𝗿𝗼𝗰𝘂𝗿𝗲𝗺𝗲𝗻𝘁? Cognitive overload happens when the mental effort required to use a system or process exceeds the user’s capacity. In Procurement, this happens when tools are overly complex or poorly designed. 𝗧𝗵𝗲 𝗰𝗼𝗻𝘀𝗲𝗾𝘂𝗲𝗻𝗰𝗲𝘀 𝗼𝗳 𝗖𝗼𝗴𝗻𝗶𝘁𝗶𝘃𝗲 𝗢𝘃𝗲𝗿𝗹𝗼𝗮𝗱 𝗮𝗿𝗲 𝘀𝗶𝗴𝗻𝗶𝗳𝗶𝗰𝗮𝗻𝘁 and range from a persistent operational inefficiency, more errors, low adoption of complex solutions and ultimately a risk for employee burnout. While some level of complexity is inevitable to support advanced functionality, the way tools and workflows are designed plays a crucial role for their usability, how effectively users can engage with them and the level of mental load they create. The Cognitive Load Theory (CLT), introduced by John Sweller in the 1980s, provides a framework for reducing mental strain by focusing on how users learn, process and retain information. The CLT identifies three types of cognitive load and offers insights into how Procurement Systems can be optimised for usability: 1️⃣ 𝗜𝗻𝘁𝗿𝗶𝗻𝘀𝗶𝗰 𝗟𝗼𝗮𝗱 which arises from the inherent complexity of the task or information. In Procurement, examples include multi-dimensional RFP scoring or the authoring of complex contracts and their SLAs. 𝗛𝗼𝘄 𝘁𝗼 𝗵𝗮𝗻𝗱𝗹𝗲 𝘁𝗵𝗶𝘀? Break down and simplify complex tasks into manageable steps using modular workflows, and provide pre-configured templates for common scenarios. 2️⃣ 𝗘𝘅𝘁𝗿𝗮𝗻𝗲𝗼𝘂𝘀 𝗟𝗼𝗮𝗱 stemming from poor system design, irrelevant information or inefficient processes. For example, clunky interfaces, unnecessary workflow steps or dashboards that hide insights under excessive detail. 𝗛𝗼𝘄 𝘁𝗼 𝘀𝗼𝗹𝘃𝗲 𝘁𝗵𝗶𝘀? Minimise Extraneous Load with a functional user interface design, using smart visualisations and streamlining workflows. 3️⃣ 𝗚𝗲𝗿𝗺𝗮𝗻𝗲 𝗟𝗼𝗮𝗱 resulting from the cognitive effort that directly supports learning and mastery. Examples include tooltips, clear guidance, and onboarding processes that make systems easier to navigate. 𝗛𝗼𝘄 𝘁𝗼 𝘀𝘂𝗽𝗽𝗼𝗿𝘁 𝘁𝗵𝗶𝘀? Enhance Germane Load with role-specific training, embedded tool tips & intuitive help features accelerating user learning. All three types can lead to a reduced capacity of employees to be able to operate effectively and potential negative consequences and mental stress. 𝗖𝗼𝗴𝗻𝗶𝘁𝗶𝘃𝗲 𝗼𝘃𝗲𝗿𝗹𝗼𝗮𝗱 𝗰𝗼𝗺𝗲𝘀 𝗮𝘁 𝗮 𝗵𝗶𝗴𝗵 𝗽𝗿𝗶𝗰𝗲.     Measuring cognitive load in UX matters because every click, scan, decision, and search consumes limited cognitive resources. When that effort becomes excessive, users make errors, miss critical information, abandon tasks, or lose trust in the system. Cognitive workload is different from stress, fatigue, or usability scores. It is a direct measure of how much mental capacity is being spent to complete a task in real time. To measure it properly, researchers look into the brain, the body, the eyes, human behavior, voice, facial strain, and even self-report. Each method reveals a different layer of what the user is going through. Neurophysiological tools such as EEG and fNIRS show how much the brain is working. EEG captures rapid electrical changes and helps identify spikes in mental effort during decision making. fNIRS shows changes in oxygenated blood in the cortex when working memory and attention increase. When these two are combined, we get a clearer picture of mental strain moment by moment. Physiological and autonomic responses also change under load. Heart rate and HRV shift when effort rises, and skin conductance increases when the user is pushing through a demanding task. These signals are wearable, continuous, and useful in real environments, but they also react to stress, movement, or temperature, so they work best as part of a multimodal strategy. The eyes tell a story that almost no user could verbalize. Pupil dilation grows when tasks get harder, and fixation patterns reveal how much work is being done to search, compare, or understand. Eye tracking is natural to users and already lives in phones, laptops, and VR headsets, making it one of the most powerful tools for future adaptive systems. Behavioral data provides a grounding truth. Slower reaction times, more clicks, more scrolling, or increased variability in how users interact with an interface often reveal hidden cognitive friction. Secondary tasks or small psychophysical probes can quantify “spare cognitive capacity,” helping designers understand when a user is holding on or overloaded. Even the voice and face give us clues. Speech becomes slower and more monotone when thinking becomes harder. Posture shifts and micro expressions reveal subtle strain. These signals are easy to capture remotely, but they overlap with emotion, so they need to be interpreted carefully. And yes, subjective methods like NASA-TLX still matter. They capture what physiology cannot: how the user feels about the work they just did. They are not replacements for objective signals but valuable partners in triangulating the real experience. The takeaway is simple. Measuring cognitive load in UX is not about finding one perfect sensor.     Most teams don’t have a capacity problem - it's a cognitive load problem. NASA—the NASA Task Load Index (NASA-TLX)—measures mental demand, effort, frustration, and perceived performance. Pair that with Cognitive Load Theory (Sweller, 1988; Paas & van Merriënboer, 2020): working memory is limited, and when it is overloaded, performance drops. High performers aren’t working harder. They’re thinking cleaner and acting on it. Struggling systems and performers are high effort, high frustration. More rework. More noise. That gap is cognitive inefficiency. Here’s what some leaders miss: that inefficiency spreads. When one person, process, or tech is unclear or inconsistent, the team absorbs it. Others fix avoidable mistakes, and manage delays. Utterly unacceptable. If you want a raised standard, look at Artemis II. It’s a multi-day crewed mission sending four astronauts farther than any human has traveled since Apollo. It integrates thousands of procedures across launch, Earth orbit, translunar injection, deep space flight, lunar flyby, and high-speed reentry. At any given phase, the crew and ground are managing: – spacecraft systems (propulsion, life support, navigation) – tight timing windows for burns and trajectory corrections – continuous communication loops with mission control – real-time monitoring and contingency readiness All under conditions where delay, confusion, or rework compounds risk instantly. So they design differently. They pre-decide flight rules—thousands of “if/then” scenarios so astronauts don’t burn cognitive energy figuring things out mid-flight. They externalize memory with detailed checklists. They enforce closed-loop communication so nothing slips through. They run simulations that layer failures on top of nominal operations to push the team to the cognitive limits before it matters. And they distribute work—crew, mission control, and onboard systems—so the right thinking happens in the right place. They’re not optimizing for effort. They’re optimizing for cognitive efficiency. Differing kinds of contributors emerge. The ones who reduce load—clarify, simplify, anticipate, and move faster. The neutral ones own their work cleanly. And the ones who amplify load—create rework, ambiguity, and dependency. One load amplifier can quietly consume the bandwidth of the team. So stop asking if people are working hard enough. Start asking what they’re doing to the team’s ability to think. Tighten roles and decision rights. Automate anything that can be. Train deliberately, not reactively. And make it explicit in performance: the expectation isn’t just output—it’s reducing the cognitive load of the system. If someone or process or tech consistently increases rework, and delay, that’s not an effort issue. That’s a standard issue. High-performing environments pay close attention to protect outcomes. Take this landing page comparison: Attio - keeps the load light • One navigation bar • 12 words in total for the header + sub-header • 9 clickable exits above the fold • Lots of whitespace • Sneak peak at product imagery The result = focus 🧘♀️ HubSpot - seems to have many cooks in the kitchen • Two navigation bars at the top • 50% more words (24 words in the header + subheader) • 13 clickable exits above the fold • Bigger chat widgets • Lifestyle imagery instead of whitespace The result = distraction 🐿️ With busier pages comes higher cognitive load, the paradox of choice, and decision paralysis 🧠 In real terms: if someone pauses even a split second more and doesn’t act, they’re more likely to bounce. And this isn’t just true for landing pages - it applies to pricing pages, homepages, dashboards… anywhere with competing priorities 👩🍳 👩🍳 👩🍳 It’s easy to add, hard to cut. ✂️ Good design isn’t what you add, it’s what you remove (or don't add in the first place).     a twelve year old athlete cannot process the same instructions as a twenty two year old. obvious. yet we still design sessions as if they can. this became clear when we tried one small change. one cue per rep. junior athletes were receiving layered instructions that sounded sophisticated but created cognitive overload. they were told to split step, read the racquet angle, and anticipate direction at the same time. the intention was good. the result was hesitation. we stripped it back to one cue. split step. accuracy improved by eighteen percent within a few sessions. movement became cleaner, decisions became faster, and confidence followed. nothing about the athletes changed. the design did. this is the principle of age appropriate cognitive load. juniors need simplicity and repetition. seniors can handle scenario stacking and layered decisions. the brain develops over time, and instruction should develop with it. a useful framework is the cognitive load ladder. cue, pair, sequence, scenario. match the level to the developmental stage instead of the competitive ambition. there is also a practical rule. if you are giving more than one instruction to a player under fourteen, you are probably coaching for your comfort rather than their development. coaches working with juniors, what is your one cue per rep equivalent. drop it below. #coaching #sports #learninganddevelopment #youthdevelopment #highperformance

    Today, I would like to share a recent AI SoTL article entitled, “Generative AI as a Writing Partner in Graduate Professional Education” by Connell Pensky, Usdan and Chang (2025) (https://lnkd.in/eagPwphY ). The authors investigate the impact of AI and targeted instruction on professional writing productivity and quality among graduate students working on graded assignments. Adopting a mixed-methods design, the researchers compared student performance with and without AI assistance and provided structured instruction on AI use. Results showed that when combined with targeted instruction, genAI use reduced writing time by more than half (≈56.7%) and elevated average writing quality (from an A- to an A), with particularly pronounced benefits for non-native English-speaking (NNES) students, suggesting a potential equity-enhancing effect. From a learning-science perspective, this study speaks directly to several core frameworks: Self-regulated Learning & Metacognition: Rapid, iterative writing supported by genAI combined with instruction aligns with research showing that metacognitive strategies planning, monitoring, and evaluating one’s work enhance writing quality (Zimmerman, 2002). The structured instructional component helped students engage reflectively with the tool, not just receive output passively. Cognitive Load Theory: By offloading routine lower-order tasks (grammar, organization) with AI support, learners could allocate cognitive resources toward higher-order reasoning and content synthesis, consistent with cognitive load theory’s emphasis on reducing extraneous load to enhance learning (Sweller et al., 2019). Sociocultural and Situated Learning: The real-world task context and collaborative human–AI interaction mirror situated learning principles that authentic, socially mediated activities foster skill transfer (Lave & Wenger, 1991). GenAI acted as a co-actor within a community of practice, where instructor scaffolding and peer interactions shaped learning outcomes. At the same time, the findings reinforce a broader learning-science consensus which is that technology’s value in education depends on pedagogically guided use rather than automation alone. Without instruction on effective tool use, students may misinterpret or over-rely on AI output, undermining critical engagement and the development of writing expertise. Reference Connell Pensky, A.
