First, they track performance metrics. Did key numbers improve after training? Sales conversions. Error rates. Customer satisfaction. Second, they measure skills with assessments. Not memorization. Real decisions. Simulations. Scenario responses. Third, they look for behavior change. Are people actually using the new skills? Following the new process? Adopting the new tools? Passing a test doesn’t mean performance improved. And yet, in L&D, we often act as if it does. We say: “the training was evaluated.” But if we look closer, what we actually evaluated was the learner. Quizzes. Tests. Certifications. All of that tells us something important. But it answers only one question: Did the learner understand the content? There is another question that is far more uncomfortable: Did the learning actually work? Did anything change in real work? Did behavior shift? Did performance improve? And even deeper: Was this learning intervention valid in the first place? Because here is the real risk: You can evaluate the learner perfectly… ✔ they pass the test ✔ they complete the course ✔ they demonstrate knowledge …but if the content is irrelevant, or the method is wrong, or the problem was misdiagnosed, this learning will not just fail. It can actively make performance worse. It can reinforce the wrong behaviors. It can create false confidence. It can waste time on the wrong priorities. That’s why learning evaluation is not about measuring learners. It is about validating the learning solution itself: → Is this the right intervention? → Does it address the real problem (correct diagnosis)? → Is it supported beyond training (reinforcement & application)? → Is it capable of influencing performance? Learner evaluation and learning evaluation can be connected. But they are not the same. And one does not guarantee the other. Most organisations still believe this... 👉 “If we spend more on training, performance will improve.” A new meta-analysis of 75,000+ employees (Kim et al., 2025) shows that’s only partly true. Yes...training helps...But the effect is modest (ρ = .13). 🚨 Experience beats expenditure The strongest performance gains came from... ✅ How employees experience training...Not: ⏳ Hours delivered 💰 Budget spent 🧮 Number of courses Effect size when training is perceived as useful?... 🤯 ρ = .23 → nearly double the average effect. Psychology > PowerPoint. 💥 The winning combo: Generic + firm-specific skills 😐 Generic skills alone → moderate impact 😐 Firm-specific alone → weak impact 😁 Both together → ρ = .29 (strongest effect) This aligns perfectly with strategic human capital theory...It’s not what people know, it's how different capabilities combine in your system. Training doesn’t just affect HR metrics...Surprisingly, training had a stronger effect on: ✅ Productivity ✅ Quality ✅ Financial performance Than on: ❌ Engagement ❌ Retention ❌Motivation Systems > sentiment. The uncomfortable truth: Most organisations still measure: ❌ Hours ❌ Attendance ❌ Spend But what actually predicts performance is: ✔ Perceived relevance ✔ Application ✔ Behavioural transfer ✔ System readiness My takeaway... Performance is not a training problem...It’s a readiness problem. If the system isn’t ready…No amount of learning will activate behaviour. If you're still measuring training like it's 2005...You’re optimising the wrong variable.

A lot of trainers run a great exercise… and then waste the learning moment that follows. The debrief is where performance improvement actually happens. But too often we get generic reflections: “Yeah, that was good” or “Interesting exercise.” None of that helps anyone perform better back on the job. A simple tool I use in almost every session, face-to-face or virtual, is the Feedback Grid. It structures the debrief so delegates can evaluate the outcomes of an exercise, not just how it felt. Here’s exactly how to use it straight after an activity: 1. Set up the 4 quadrants before the exercise Worked Well (+) Needs Change (Δ) Questions (?) New Ideas (💡) By having it visible from the start, delegates know there will be a structured review, not a free-for-all discussion. 2. Immediately after the exercise, ask individuals to add notes Give everyone 2–3 minutes to jot down their thoughts in each category. This stops dominant voices from setting the tone and gives you a broader view of what actually happened. In a virtual room, this is as simple as shared online sticky notes. Face-to-face, use flipcharts or a whiteboard. 3. Analyse the activity, not the activity’s “vibe” This is where most trainers go wrong. We’re not asking whether they “liked” the exercise. We’re capturing what the exercise showed about their skills, behaviours, and decision-making. Examples might include: Worked Well: “Clearer roles helped us move faster.” Needs Change: “We didn’t communicate early enough.” Questions: “How do we apply this under time pressure?” New Ideas: “Create a decision checklist before starting.” These are performance insights, not opinions. 4. Turn the grid into next-step actions Once patterns emerge, summarise 2–3 practical actions they can take into the workplace. This is where the ROI sits. The exercise becomes a rehearsal, and the grid becomes the bridge to real work. 5. Keep the pace tight A structured debrief shouldn’t drag. Five to eight minutes is enough to turn a simple exercise into a meaningful learning moment. When used properly, the Feedback Grid transforms exercises from “fun activities” into performance diagnostics. That’s the whole point of training, to improve what people do, not what they think about the training. “What’s the ROI of this training?”, asked the organization that: • Didn’t brief the manager on what the program actually covers • Didn’t align learning to real, on-the-job challenges • Didn’t follow up meaningfully beyond Day 1 • Didn’t change supporting systems, KPIs, or everyday behaviors • Relied on generic 30-60-90 journeys with limited ownership or reinforcement • Still expects transformation in 2 days Let’s get something straight. Training is not a vending machine. You don’t insert a trainer and expect “Productivity +15%” to pop out. Training is an enabler. A catalyst. A spark. Not the fire. Not the fuel. Not the oxygen. 70% of learning happens on the job. And yet, most managers: • Don’t know what was taught • Don’t reinforce it • Don’t coach for application • Don’t ask reflective questions Then we ask: “Why didn’t behavior change?” Because you sent people to the gym… and expected muscles without lifting weights. Here’s the uncomfortable part. Most post-training follow-ups rely on: • Happy sheets • LMS completion ticks • TMS attendance reports Which raises a simple question: If your Level-1 feedback is superficial, how are you expecting Level-3 results to be meaningful? Smiles, stars, and “great session” comments don’t measure: • Behavior shifts • Manager reinforcement • Real workplace application • Obstacles participants are facing You can’t build business impact on feel-good feedback. Real ROI happens when: • Learning captures real challenges, not just reactions • Reflection continues beyond the classroom • Managers see, coach, and reinforce micro-behaviors • Follow-up is designed, not assumed Otherwise, don’t ask for ROI. Our Learning and Development (L&D)/ Training programs must be backed by data to drive business impact. Tracking key performance indicators ensures that training is not just happening but actually making a difference. What questions can we ask to ensure that we are getting the measurements we need to demonstrate a course's value? ✅ Alignment Always ✅ How is this course aligned with the business? How SHOULD it impact the business outcomes? (i.e., more sales, reduced risk, speed, or efficiency) Do we have access to performance metrics that show this information? ✅ Getting to Good ✅ What is the goal we are trying to achieve? Are we creating more empathetic managers? Creating better communicators? Reducing the time to competency of our front line? ✅ Needed Knowledge ✅ Do we know what they know right now? Should we conduct a pre and post-assessment of knowledge, skills, or abilities? ✅ Data Discovery ✅ Where is the performance data stored? Who has access to it? Following up on my post on training transfer, here's the breakdown of the four critical factors you need to consider: 1. Analyze the Work Environment: Before training begins, identify barriers to applying new skills. Are there policies that block implementation? Will supervisors actively support transfer of learning? What about resource availability? I've seen cases where existing approval processes made it impossible for trained staff to use new skills. Also consider workplace stressors—being understaffed, hierarchy issues, or team dynamics can prevent even well-trained employees from performing. If decision-making under stress is critical, train under realistic pressure conditions. 2. Understand Your Learners: Develop diverse personas based on experience levels, prior knowledge, and cultural backgrounds. A novice needs a completely different pathway than an expert. If behavior change efforts have failed before, dig into why—more training may not be the answer. Use pre-tests, learner interviews, or interviews with SMEs in direct contact with learners in case you can't reach the learners to uncover the real barriers. 3. Design Skills-Based Experiences: Tie learning directly to real tasks using frameworks like Cathy Moore's Action Mapping and Richard Clark's Cognitive Task Analysis. Go beyond observable actions to uncover invisible cognitive processes and decision-making strategies. Create scenario-based assessments, demonstrations, or role-plays that test application, not just recall. Use spaced repetition for mastery and provide job aids like task-centric checklists for post-training support. 4. Measure Learning Effectiveness and Transfer: Start your design with evaluation metrics, but don't stop at course completion. Follow up 2-3 months after training to measure if learning was actually applied and identify any barriers preventing transfer. Smile Sheets: The Illusion of Training Effectiveness. If you're investing ~$200K per employee to ramp them up, do you really want to measure training effectiveness based on whether they liked the snacks? 🤨 Traditional post-training surveys—AKA "Smile Sheets"—are great for checking if the room was the right temperature but do little to tell us if knowledge was actually transferred or if behaviors will change. Sure, logistics and experience matter, but as a leader, what I really want to know is: ✅ Did they retain the knowledge? ✅ Can they apply the skills in real-world scenarios? ✅ Will this training drive better business outcomes? That’s why I’ve changed the way I gather training feedback. Instead of a one-and-done survey, I use quantitative and qualitative assessments at multiple intervals: 📌 Before training to gauge baseline knowledge 📌 Midway through for real-time adjustments 📌 Immediately post-training for immediate insights 📌 Strategic follow-ups tied to actual product usage & skill application But the real game-changer? Hard data. I track real-world outcomes like product adoption, quota achievement, adverse events, and speed to competency. The right metrics vary by company, but one thing remains the same: Smile Sheets alone don’t cut it.
