One of the biggest frustrations I hear from L&D managers is this: “We know we’re making a difference but we can’t prove it in a way the business actually cares about.” Thing is, most L&D teams don’t have a measurement problem. They have a focus problem. Too many teams still spend their time reporting metrics that mean nothing to performance: completions, attendance, satisfaction scores. These are admin stats, not impact stats. If you want to show that learning drives performance, you need to measure what matters. Start with behaviour change.... If people aren’t doing anything differently after the training, nothing has improved. It’s that simple. You can see it through quick spot interviews, manager observations, or checking how people apply the skills on the job. Behaviour is the first real indicator of transfer. Next is manager validation... Managers see performance daily. If they can’t see a shift, it hasn’t happened. A short post-training check-in with them will tell you far more than an LMS ever will. Then look at business KPIs... Learning only has value when it moves an operational metric like fewer errors, better customer scores, reduced turnaround time, higher sales conversions. Link every programme to one KPI and report back in business terms, not learning terms. Don’t forget before-and-after performance... Baseline data is the difference between “we think it worked” and “here’s the proof it worked.” A 30- or 90-day comparison is often all you need. Two underrated areas: retention and internal mobility... People stay longer and progress more when they feel they’re developing. Yet most L&D teams never claim credit for this, even though it’s one of the most valuable outcomes they create. Then there’s skills data... The backbone of capability building. If the right skills are growing in the right parts of the business, your learning strategy is working. And finally, the most overlooked: cost avoidance. Sometimes the biggest ROI isn’t extra revenue but what you didn’t have to spend like fewer mistakes, less rework, reduced churn. These numbers often tell the strongest story in the boardroom. I interviewed 200+ CLOs as an analyst at Brandon Hall Group. When I asked what metrics they shared with execs, the vast majority said completion rates. Execs don't want to hear that. They care about one thing only: How learning initiatives tie directly to business outcomes. Surprisingly few of the CLOs I interviewed were doing this. The top 1% CLOs do NOT say: "We trained X people." They say: "After training, we saw X% improvement in [key business metric]." They tied learning directly to business outcomes. These CLOs who connected learning to business metrics saw: - Reduced hiring costs due to lower turnover - Higher productivity from existing staff - Improved customer satisfaction scores - Increased sales from better-trained teams Take the first step on this journey: Take your training completion data and correlate it with ONE business metric that matters to leadership. That's it. If food safety training is at 98% completion, what happened to food safety incidents since implementation? If customer service training is complete, what's happened to NPS scores? One extra data point is all it takes to transform how executives view your L&D function.

Did the learning solution you built matter? Did it help someone do their job better, quicker, with more efficiency, empathy, and enthusiasm? With measureable data + time, you CAN track the success of your initiatives. But you've got to have a process in place to do it. Here are some ideas: 1. Big Wins (Long-Term + Quantitative) → “Sustained Success” How to track: ➡️ Retention rates of trained employees via follow-up knowledge checks ➡️ Compliance scores over time ➡️ Reduction in errors/incidents ➡️ Job performance metrics (e.g., productivity increase, customer satisfaction) 📣 Why it matters: Demonstrates lasting impact with hard data. 3. Early Signals (Short-Term + Qualitative) → “Small Signs of Change” How to track: ➡️ Learner feedback (open-ended survey responses) ➡️ Documented manager observations ➡️ Engagement levels in discussions or forums ➡️ Behavioral changes noticed soon after training 📣 Why it matters: Captures immediate, anecdotal evidence of success. 4. Cultural Shift (Long-Term + Qualitative) → “Lasting Change” Tracking Methods: ➡️ Long-term learner sentiment surveys ➡️ Leadership feedback on workplace culture shifts ➡️ Self-reported confidence and behavior changes ➡️ Adoption of continuous learning mindset (e.g., employees seeking more training) 📣 Why it matters: Proves deep, lasting change that numbers alone can’t capture. If you only have time to measure ONE thing in L&D, stop tracking learner satisfaction. Stop with completion rates. Start measuring Manager Support. Why? Because research proves that the work environment is the single biggest predictor of whether learning actually sticks. • Satisfaction ≠ Application. A "5-star" workshop rating doesn't mean a single behavior changed back at the desk. • The System Always Wins. As Geary Rummler said, "Pit a good performer against a bad system, and the system will win every time." • Managers are the "Parachute." Without a manager to provide feedback, space, and resources, the learner is going it alone. If we want to move from an "order-taker" to a strategic partner, we need to change our metrics. Most change initiatives are measured by one number: Adoption. Did people start using the new system? Did they attend the training? Did they log in? But just because something was adopted doesn’t mean the change worked. Adoption tells you if people used it. It doesn’t tell you how well they’re using it or whether it made anything better. To really measure change success, you need to go deeper: – Is behavior actually different? Are people making decisions in a new way? Are old habits starting to fade? – Is performance improving? Has the change helped teams deliver better results, faster service, fewer errors, or stronger collaboration? – Is the change sustainable? Are people still using the new way of working 3, 6, 12 months later or did things quietly go back to how they were? – Do people understand why the change matters? Real change sticks when people connect it to their purpose, not just their process. Success isn’t just about launch day. It’s about what happens after, when the excitement fades and the real work begins.

Passing a test doesn’t mean performance improved. And yet, in L&D, we often act as if it does. We say: “the training was evaluated.” But if we look closer, what we actually evaluated was the learner. Quizzes. Tests. Certifications. All of that tells us something important. But it answers only one question: Did the learner understand the content? There is another question that is far more uncomfortable: Did the learning actually work? Did anything change in real work? Did behavior shift? Did performance improve? And even deeper: Was this learning intervention valid in the first place? Because here is the real risk: You can evaluate the learner perfectly… ✔ they pass the test ✔ they complete the course ✔ they demonstrate knowledge …but if the content is irrelevant, or the method is wrong, or the problem was misdiagnosed, this learning will not just fail. It can actively make performance worse. It can reinforce the wrong behaviors. It can create false confidence. It can waste time on the wrong priorities. That’s why learning evaluation is not about measuring learners. It is about validating the learning solution itself: → Is this the right intervention? → Does it address the real problem (correct diagnosis)? → Is it supported beyond training (reinforcement & application)? → Is it capable of influencing performance? Learner evaluation and learning evaluation can be connected. But they are not the same. And one does not guarantee the other. We're measuring learning at the wrong time. And it's costing us real impact. Most learning providers measure before and after their programs. But here's what I've discovered after years of analyzing client outcomes: when we measure should be 100% determined by what we hope will happen AFTER learning, not during it. With this idea in mind, our measurement strategies change significantly: Compliance programs? Don't wait until deadlines to measure. Measure weekly so clients can support their people in actually becoming compliant. Skills development? If learners apply those skills daily, measure daily. If weekly, measure weekly. The breakthrough happens when we shift from measuring around learning experiences to measuring around desired workplace results. Here's how I've been thinking about when to measure, and it's made a real difference in the quality of the data I receive from my measurement efforts! For compliance programs: Design measurement that helps organizations support their people in meeting requirements, not just tracking completion. For behavior change programs: Match measurement frequency to how often learners have opportunities to apply what they learned. Answering "when to measure" is actually the secret backdoor to figuring out "what to measure." The simple take-away? Stop measuring your programs.
