    My workshop feedback method has a 100% response rate — and uses zero forms. I ditched post-workshop surveys because… no one filled them out and the ones who did wrote things like “Great workshop 🤗 ” (helpful… ish ⁉️ ). So now I use my four-question, four-colour sticky-note system at the closing of a workshop. It’s fast, visual, and human. It surfaces real language, real commitments, and real insight. Reflection becomes baked into the workshop instead of bolted on. Here’s the magic. I ask everyone to respond to these phrases individually 🟡 “I learned / liked / aha!” - Quick bursts of insight. One idea per sticky. No faffing. 🟢 “I will…” (What ideas do you plan to implement immediately?) - The gold. Actual commitments. I can instantly see what’s going to live beyond the room. 🔴 “I wish…” (What support do you need or what else do you wish we had explored today?) - Constructive, honest improvement ideas and what they need to succeed post-workshop. Better than any anonymous text box. 🔵 One word (What single word best describes your overall reaction to the session?) - These become my word cloud*, and it tells me the emotional temperature in one glance. Then, in small groups, participants choose their top insights, star them, and share them with the room. It turns into this joyful moment where you can see what activities really landed and what learning truly stuck. Impact? • I can literally see what resonated. • The “I will…” notes show behaviour change starting before people even leave the room. • The “I wish…” notes help me evolve each workshop immediately. • And the one-word cloud gives me a pulse check that’s surprisingly accurate. Then I let AI help me spot themes and patterns. It’s simple. It’s human. It works. And gives clients tangible, meaningful insights...     Ever notice how some leaders seem to have a sixth sense for meeting dynamics while others plow through their agenda oblivious to glazed eyes, side conversations, or everyone needing several "bio breaks" over the course of an hour? Research tells us executives consider 67% of virtual meetings failures, and a staggering 92% of employees admit to multitasking during meetings. After facilitating hundreds of in-person, virtual, and hybrid sessions, I've developed my "6 E's Framework" to transform the abstract concept of "reading the room" into concrete skills anyone can master. (This is exactly what I teach leaders and teams who want to dramatically improve their meeting and presentation effectiveness.) Here's what to look for and what to do: 1. Eye Contact: Notice where people are looking (or not looking). Are they making eye contact with you or staring at their devices? Position yourself strategically, be inclusive with your gaze, and respectfully acknowledge what you observe: "I notice several people checking watches, so I'll pick up the pace." 2. Energy: Feel the vibe - is it friendly, tense, distracted? Conduct quick energy check-ins ("On a scale of 1-10, what's your energy right now?"), pivot to more engaging topics when needed, and don't hesitate to amplify your own energy through voice modulation and expressive gestures. 3. Expectations: Regularly check if you're delivering what people expected. Start with clear objectives, check in throughout ("Am I addressing what you hoped we'd cover?"), and make progress visible by acknowledging completed agenda items. 4. Extraneous Activities: What are people doing besides paying attention? Get curious about side conversations without defensiveness: "I see some of you discussing something - I'd love to address those thoughts." Break up presentations with interactive elements like polls or small group discussions. 5. Explicit Feedback: Listen when someone directly tells you "we're confused" or "this is exactly what we needed." Remember, one vocal participant often represents others' unspoken feelings. Thank people for honest feedback and actively solicit input from quieter participants. 6. Engagement: Monitor who's participating and how. Create varied opportunities for people to engage with you, the content, and each other. Proactively invite (but don't force) participation from those less likely to speak up.     I was having team with my neighbors who is Director at a reputed consulting firm. He has seen me facilitate teams for bring clarity through Sketchnotes 📝 He promptly asked me to suggest some way to resolve conflicts in his team. He said “they are always on fire, waiting to put each other down”. My eyes lit up and rolled up 🧠remembering what I did in my team few years ago. In high-performing teams, conflict is inevitable. When collaboration 👥is frequent and stakes are high, differing working styles, communication gaps, and behavioural patterns can often spark friction. But rather than letting these conflicts fester, what if we turned them into opportunities for clarity and growth? One powerful ritual I’ve found useful is something called a Behavioural Retrospective 🙌— a structured conversation that helps teams reflect on behaviours causing friction and co-create better ways of working together. Let’s break it down 🧩 What is a Behavioural Retrospective? Unlike project retrospectives that focus on processes and outcomes, a Behavioural Retrospective dives into the interpersonal actions and behaviours that impact team dynamics. It guides teams to safely surface frustrations, understand the root causes, and collectively agree on more constructive behaviours. Here’s a simple four-step framework to run one: ⸻ 1. Get Frustrations on Paper Start by asking team members to quietly write down actions or behaviours of peers that are frustrating them. Encourage specificity — focusing on actions, not people. ⸻ 2. Take Turns Sharing Create a safe, non-defensive space where team members can take turns sharing what they’ve written. A crucial mindset here: listen to understand, not to defend. Everyone deserves to be heard. ⸻ 3. Ask Revealing Questions Encourage the team to ask revealing, open-ended questions to uncover what’s beneath the surface. This helps build empathy, as people often act from unseen pressures or intentions. ⸻ 4. Make Suggestions for Alternate Behaviours End the session by inviting the team to suggest constructive, alternative behaviours. Focus on actions that can replace the problematic behaviours moving forward. Capture these as actionable, specific agreements. ⸻ Why This Works Behavioural Retrospectives promote empathy, mutual respect, and a culture of continuous improvement within the team. ⸻ If your team has been experiencing behavioural conflicts, this might be a good ritual to introduce in your next cycle.     I've facilitated 500+ workshops. These 5 closing techniques are the only ones that stick. Most facilitators spend hours designing the opening and the activities. Then the last 10 minutes arrive and they panic. → "Let's share a final thought." → "Any last reflections?" → "Thanks everyone, great session!" The closing is where behaviour change gets locked in or evaporates. Most facilitators treat it like an afterthought. Here are the 5 that actually work: 1. The One Commitment Round Every participant states one specific thing they'll do differently this week. Out loud. To the room. → Not: "I'll communicate better." → Instead: "I'll start every Monday standup asking my team what's blocking them before giving updates." Vague commitments die on the drive home. Specific ones survive. Public commitment creates social accountability. Say it out loud and it costs something to not follow through. 2. The Accountability Partner Every participant pairs up. They exchange commitments. They set a check-in within 14 days. Calendar invite sent before they leave. → Not: "Let's all keep each other accountable." → Instead: "You and your partner have a 15-minute call on March 31st. One question: did you do it?" Accountability without a name and a date is just a wish. 3. The Letter to Yourself Each participant writes a short message to their future self. What they committed to. Why it matters. The facilitator collects them and emails them back in 2 weeks. A delayed mirror. When the workshop energy has faded, you get a message from yourself reminding you what you promised when you were most motivated. 4. The Team Contract The group co-creates 3-5 agreements about how they'll work together. One page. Everyone signs. Photographed and shared in the team channel before they leave. → Not: "Let's agree to be more open." → Instead: "If you disagree with a decision, raise it in the meeting, not after. If you don't speak up, you've agreed." Invisible norms become a visible artefact. When someone breaks the agreement, anyone can point to it. The contract does the confrontation so individuals don't have to. 5. The Pre-Mortem Close Instead of "how was the session?" ask: "It's 30 days from now and nothing has changed. Why?" Participants write down every reason the commitments might fail. Then for each, one thing that would prevent it. → "It'll fail because I'll get pulled into daily fires." → Prevention: "I'll block 30 minutes every Friday to review my commitment." Instead of hoping for the best, you design against failure before it happens. The pattern across all 5? Every closing that sticks has three things: → A specific commitment, not a feeling → A named person responsible for follow-up → A date on the calendar Without all three, it was a nice ending to a nice day.     Ever asked for feedback and gotten crickets? 🦗 You're not imagining it. When you have positional power, asking "how am I doing?" puts people in an impossible spot. Giving you feedback is a social risk. And the more power you hold, the bigger that risk feels to the people around you. So they smile and say "everything's great!" while quietly wondering if being honest will cost them something. I've learned a different approach that actually works. 🤎 Instead of the wide open "give me feedback" request, try being more specific Something like: "I'm working on making sure my communications are clearer after our meetings. Can you help me by noticing how I communicated X today?" Even better? Ask them in advance so they can watch for it. Then follow up: "What did you see? How did you experience that?" This shift does a few things: ✨ It names something specific you're working on (which signals humility) ✨ It gives them permission to help you (not critique you) ✨ It creates a contained space that feels safer to engage with You're not asking them to evaluate you. You're inviting them to support your growth by sharing their experience. That's a very different energy. And people can feel the difference. The foundation underneath all of this is psychological safety. But even in safer environments, specificity makes it easier for people to show up honestly with you.
