    “What’s the ROI of this training?”, asked the organization that: • Didn’t brief the manager on what the program actually covers • Didn’t align learning to real, on-the-job challenges • Didn’t follow up meaningfully beyond Day 1 • Didn’t change supporting systems, KPIs, or everyday behaviors • Relied on generic 30-60-90 journeys with limited ownership or reinforcement • Still expects transformation in 2 days Let’s get something straight. Training is not a vending machine. You don’t insert a trainer and expect “Productivity +15%” to pop out. Training is an enabler. A catalyst. A spark. Not the fire. Not the fuel. Not the oxygen. 70% of learning happens on the job. And yet, most managers: • Don’t know what was taught • Don’t reinforce it • Don’t coach for application • Don’t ask reflective questions Then we ask: “Why didn’t behavior change?” Because you sent people to the gym… and expected muscles without lifting weights.     We measure training impact too early. Not because we don’t care. But because it’s the easiest moment to measure. Almost half of us evaluate immediately after the session or program. Fewer than 1 in 10 look again three months later. But real behavior change doesn’t happen that day. It happens back at work. It shows up in small shifts. In repeated actions. In habits forming over time. Three months later is when behavior change becomes visible. Six months later is when performance metrics start to move. That’s when we can honestly answer: Did anything actually change? The reality is, by then, everyone has moved on. New priorities. New programs. New fires to put out. Chasing impact data at that point feels messy, manual and time-consuming. So we measure what’s convenient. And miss what matters. Impact is never about the first survey. It's about what changed long after it. The teams in the top 10% don’t measure once. They build follow-up into the process.

    Training didn’t fail. Your evaluation did. Every year, organizations spend $92B on leadership training. Every year, leaders review the happy sheets, high ratings, high completion. Box checked. Then the year ends. Engagement is flat. Turnover rises. Pipeline is weak. ROI is unclear. And the conclusion gets thrown out: “Training doesn’t work.” That’s not true. You measured reaction. You measured completion. You stopped before behavior. That’s not a training problem. That’s an evaluation gap. Kirkpatrick made it simple: Level 1: Did they like it? Level 2: Did they learn it? Level 3: Did they change? Level 4: Did the business move? Most organizations stop at Level 2 and call it ROI. Only 12% of employees actually apply what they learn. That gap, between learning and doing, is where ROI lives or dies. Behavior change isn’t automatic. It has to be designed, activated, and measured. That’s the work I do.     Passing a test doesn’t mean performance improved. And yet, in L&D, we often act as if it does. We say: “the training was evaluated.” But if we look closer, what we actually evaluated was the learner. Quizzes. Tests. Certifications. All of that tells us something important. But it answers only one question: Did the learner understand the content? There is another question that is far more uncomfortable: Did the learning actually work? Did anything change in real work? Did behavior shift? Did performance improve? And even deeper: Was this learning intervention valid in the first place? Because here is the real risk: You can evaluate the learner perfectly… ✔ they pass the test ✔ they complete the course ✔ they demonstrate knowledge …but if the content is irrelevant, or the method is wrong, or the problem was misdiagnosed, this learning will not just fail. It can actively make performance worse. It can reinforce the wrong behaviors. It can create false confidence. It can waste time on the wrong priorities. That’s why learning evaluation is not about measuring learners. It is about validating the learning solution itself: → Is this the right intervention? → Does it address the real problem (correct diagnosis)? → Is it supported beyond training (reinforcement & application)? → Is it capable of influencing performance? Learner evaluation and learning evaluation can be connected. But they are not the same. And one does not guarantee the other.     One of the biggest lessons I’ve learned in my career is this: Training doesn’t fail in the classroom. It fails in the workplace. Early in my career, I measured success by completion rates, survey scores, and smooth facilitation. If the room was engaged and the post-session feedback looked good, I called it a win. But over time, I realized something much more powerful — the real measure of success is what happens after the learning event. That’s where performance changes. That’s where culture shifts. That’s where ROI actually shows up. Learning transfer isn’t about how well we “teach.” It’s about how well we prepare the environment for application. What I’ve learned works: ✅ Involve leaders early. When managers understand what’s being taught, they can coach, reinforce, and model the behavior. ✅ Design for the job, not the event. Role plays, simulations, and projects anchored in reality build confidence and competence that last. ✅ Create accountability. When learners expect to be held responsible for applying new skills, transfer skyrockets. ✅ Follow up relentlessly. Learning fades fast — so coaching, nudges, reflection prompts, and peer accountability make all the difference. ✅ Link learning to business results. If it’s not driving performance, it’s not learning — it’s entertainment. The hard truth is, training isn’t a moment. It’s a process. And the best L&D teams know that the session is only step one. The real work — and the real impact — happens before and after. That’s how we move from “training events” to learning cultures.

(And it’s simpler than you think) Track metrics tied to real business outcomes. → Performance: Does training boost productivity? → Engagement: Are employees completing programs? → Business Impact: Is training achieving key goals? How to gather effective feedback: 1. Surveys: Use post-training surveys to capture insights Ask about clarity, relevance, and overall satisfaction. 2. Manager Input: Track observed performance changes. Managers can highlight gaps and skill improvements. 3. Focus Groups: Engage small groups to discuss impact. This reveals deeper insights and uncovers blind spots. 4. Analytics: Review LMS data on completion and scores. Identify trends in learner engagement and progress.     Two-thirds of L&D professionals rate themselves below average at evaluating training impact. Which is mathematically impossible, but it says a lot about how inadequate we often feel when it comes to measurement. The good news? You don’t need complex analytics to show results. Here are a few simple ways to start: - Add more meaningful questions to your smile sheets. Try: "To what extent do you believe this program improved your ability in [key skills]?”, "Do you anticipate any challenges applying what you learned on the job?", or "To what extent, has your confidence in [key skills] improved as a result of this program?" - Use short pre- and post-assessments. Even 3–5 questions can show measurable change in confidence or knowledge. - Run a pilot. Start small, collect data, and refine before scaling. - Use natural control groups. Compare results between teams that received training and those that didn’t. - Ask managers for feedback. They often see behavior change before the data reflects it. - Consider avoided costs. Track whether errors, turnover, or other undesirable metrics decline. - Gather learner stories. Quotes and examples can show not just what changed, but why. Evaluating impact will never be perfect.
