Your approach to training doesn't work. Here's what actually happens: Day 1: Reps are pumped. Taking notes. Asking questions. Day 2: Still engaged. Ready to implement everything. Day 30: Back to old habits. Zero retention. Why? Because you treated symptoms, not the disease. You didn't change their daily habits. You didn't provide ongoing reinforcement. You didn't build systems for accountability. Real training that creates lasting change looks different: #1 It's diagnostic first. Before any training, you identify specific skill gaps through call reviews, deal analysis, and performance data. Not generic "they need better discovery" but specific "they ask surface level pain questions but never uncover business impact." #2 It's delivered in sprints. Six weeks of twice-weekly sessions beats a 2-day workshop every time. Reps can practice between sessions, get feedback, and build muscle memory. #3 It includes reinforcement systems. Weekly coaching calls, peer practice sessions, and manager check-ins. The learning doesn't stop when the trainer leaves. #4 It measures behavior change, not satisfaction scores. "Did you like the training?" is worthless. "Are you now asking better discovery questions?" matters. #5 It provides job aids and frameworks. Reps need cheat sheets, email templates, and conversation guides they can reference in real situations. Most importantly: It's customized to your specific challenges, not generic sales advice. The companies that see 40%+ improvement in performance don't do one-off training events. They build learning into their culture. They have weekly skill-building sessions. They do call reviews with specific feedback. They practice objection handling until it's automatic. Stop buying training like it's a magic pill. A lot of trainers run a great exercise… and then waste the learning moment that follows. The debrief is where performance improvement actually happens. But too often we get generic reflections: “Yeah, that was good” or “Interesting exercise.” None of that helps anyone perform better back on the job. A simple tool I use in almost every session, face-to-face or virtual, is the Feedback Grid. It structures the debrief so delegates can evaluate the outcomes of an exercise, not just how it felt. Here’s exactly how to use it straight after an activity: 1. Set up the 4 quadrants before the exercise Worked Well (+) Needs Change (Δ) Questions (?) New Ideas (💡) By having it visible from the start, delegates know there will be a structured review, not a free-for-all discussion. 2. Immediately after the exercise, ask individuals to add notes Give everyone 2–3 minutes to jot down their thoughts in each category. This stops dominant voices from setting the tone and gives you a broader view of what actually happened. In a virtual room, this is as simple as shared online sticky notes. Face-to-face, use flipcharts or a whiteboard. 3. Analyse the activity, not the activity’s “vibe” This is where most trainers go wrong. We’re not asking whether they “liked” the exercise. We’re capturing what the exercise showed about their skills, behaviours, and decision-making. Examples might include: Worked Well: “Clearer roles helped us move faster.” Needs Change: “We didn’t communicate early enough.” Questions: “How do we apply this under time pressure?” New Ideas: “Create a decision checklist before starting.” These are performance insights, not opinions. 4. Turn the grid into next-step actions Once patterns emerge, summarise 2–3 practical actions they can take into the workplace. This is where the ROI sits. The exercise becomes a rehearsal, and the grid becomes the bridge to real work. 5. Keep the pace tight A structured debrief shouldn’t drag. Five to eight minutes is enough to turn a simple exercise into a meaningful learning moment. When used properly, the Feedback Grid transforms exercises from “fun activities” into performance diagnostics. That’s the whole point of training, to improve what people do, not what they think about the training. There’s a reason training impact feels so hard to measure. It’s not because impact isn’t there. It’s because we look for it at the wrong time. Training impact doesn’t show up all at once. It unfolds in stages. Right after training, you won’t see behavior change yet. But you can see early signals: Do people understand it? Do they feel confident applying it? Do they see why it matters? These signals don’t prove impact. But they predict whether it’s even possible. A few weeks later, different things become visible: Early application Intent to use Where people get stuck This is where learning starts to show up at work. Months later, real change follows: Behavior shifts Adoption increases New habits form And only much later does it make sense to ask: Did this improve performance? Did it move the business? Was there ROI? Most training is evaluated far too early to see business impact. Good evaluation is about measuring the right things at the right time.

I watched a worker do exactly what I trained him NOT to do. 20 minutes after training ended. He climbed a 10-foot ladder without maintaining three points of contact. The same mistake I'd just spent an hour covering. That's when I realized the problem wasn't him. It was my training. Here's the truth most EHS professionals won't admit: Workers forget your training before they leave the room. Why? Because we're teaching wrong. Here's what doesn't work: ❌ 2-hour PowerPoint marathons Workers zone out after 15 minutes. They're thinking about production deadlines, not slide 47. ❌ Reading OSHA regulations word-for-word "Adequate fall protection for surfaces 6 feet or higher" means nothing to someone rushing to finish a job. ❌ Annual compliance training dumps Cramming 8 topics into one session guarantees nothing sticks. It's compliance theater. Here's what actually works: 1️⃣ Make it hands-on Information goes in one ear and out the other. Muscle memory stays. Stop talking about lockout procedures. Have them DO the lockout. Touch the disconnect. Test the equipment. Apply the lock. When I switched to hands-on training, lockout compliance jumped from 60% to 94% in three months. 2️⃣ Tell real stories from YOUR facility Workers tune out generic scenarios. They pay attention when you say: "Last month, someone skipped one step of this procedure. They're still recovering." Real consequences from real incidents hit different. 3️⃣ Have THEM teach YOU After covering a procedure, ask: "Explain this back to me like I'm new here." When they have to teach it, they actually learn it. Plus, you'll immediately see what they missed. 4️⃣ Keep training under 30 minutes Your attention span isn't 2 hours. Neither is theirs. 15 minutes weekly beats 2 hours quarterly every single time. 5️⃣ Coach on the floor after training Training doesn't end when the session ends. Spend the next week watching them apply it. Reinforce what they're doing right. Correct mistakes in real-time. That's where behavior actually changes. The bottom line: Workers don't need more training hours. They need training that sticks. Training that respects their time. Training that connects to their world. Training they'll remember when it counts. As a manager, have you ever sent someone to a training or a series of workshops… and then noticed little (or no) change afterward? For learning and development to last, the connection between lessons learned and the work needs to be explicit. Support from a manager to connect expected learning and behavior change to the job will expedite learning and change in behavior. Suggested steps (manager + person attending meet to discuss): 1. Why this training? - What evident challenges illustrate that this workshop/training will be helpful and effective? - What have you noticed? - How is it affecting the work? - How is it affecting the work of others? 2. What do we want to see change? - What do you hope happens from the person taking this workshop/training? - What do you want to see changed or improved? - How will you notice or measure this change or improvement? - What can you do to support the person in making this change? 3. Follow-up and check-ins How often do you plan to check in and see what is learned and applied? - What has the person learned? - How are they using it? - What are you noticing that is different and better? - How can you help? 4. 15 / 30 / 45 / 60 days post-training - What is still being applied? - What are you noticing that is better or different? - Is there more training or support needed?

Passing a test doesn’t mean performance improved. And yet, in L&D, we often act as if it does. We say: “the training was evaluated.” But if we look closer, what we actually evaluated was the learner. Quizzes. Tests. Certifications. All of that tells us something important. But it answers only one question: Did the learner understand the content? There is another question that is far more uncomfortable: Did the learning actually work? Did anything change in real work? Did behavior shift? Did performance improve? And even deeper: Was this learning intervention valid in the first place? Because here is the real risk: You can evaluate the learner perfectly… ✔ they pass the test ✔ they complete the course ✔ they demonstrate knowledge …but if the content is irrelevant, or the method is wrong, or the problem was misdiagnosed, this learning will not just fail. It can actively make performance worse. It can reinforce the wrong behaviors. It can create false confidence. It can waste time on the wrong priorities. That’s why learning evaluation is not about measuring learners. It is about validating the learning solution itself: → Is this the right intervention? → Does it address the real problem (correct diagnosis)? → Is it supported beyond training (reinforcement & application)? → Is it capable of influencing performance? Learner evaluation and learning evaluation can be connected. But they are not the same. And one does not guarantee the other. Stop measuring attendance and start measuring impact. We have analyzed, designed, developed, and implemented. Now comes the moment of truth: Evaluation. In the traditional ADDIE model, this phase is often reduced to "smile sheets." We ask learners if they liked the course, if the room was cold, or if the instructor was engaging. We gather data that tells us how they felt, but rarely how they will perform. In ADDIE 2.0, AI turns Evaluation into business intelligence. We no longer have to rely on manual surveys or disjointed spreadsheets. AI tools can ingest vast amounts of unstructured data—from chat logs to open-text survey responses—and identify patterns that a human eye might miss. It bridges the gap between "learning" and "doing." Here are three ways to revolutionize your Evaluation phase today: ✅ Ditch the 1-5 scale for sentiment analysis. Stop looking at average scores. Take all your open-text feedback and run it through a Large Language Model (LLM). Ask it to identify the top three friction points and the top three "aha!" moments. You will get a nuanced report on learner sentiment that goes far beyond a simple satisfaction score. ✅ Correlate learning with performance. This used to require a data scientist. Now you can upload anonymized training completion data alongside sales or productivity metrics into a tool like ChatGPT’s Data Analyst or Microsoft Copilot. Ask it to find correlations. Did the reps who completed the negotiation module actually close more deals next quarter? AI can help you prove that link. ✅ Automate the "Forgetting Curve" check. Evaluation should not end when the course closes. Configure an AI agent or chatbot to message learners 30 days later. Have it ask a simple question: "How have you used the negotiation framework this month?" The AI can collect and categorize these real-world stories, giving you qualitative evidence of behavior change. Why does this matter to the C-Suite? ROI. When you can show that a learning intervention directly correlates with a 15% increase in efficiency or revenue, L&D stops being a cost center and starts being a strategic partner. AI gives you the evidence you need to defend your budget and prove your value. Series Wrap-Up: We have walked through the entire ADDIE model. Analysis: Using data to find the real gaps. Design: Blueprinting faster with AI assistants. Development: Generating assets at scale. Implementation: Personalizing the delivery. Evaluation: Measuring real-world impact. One of the biggest lessons I’ve learned in my career is this: Training doesn’t fail in the classroom. It fails in the workplace. Early in my career, I measured success by completion rates, survey scores, and smooth facilitation. If the room was engaged and the post-session feedback looked good, I called it a win. But over time, I realized something much more powerful — the real measure of success is what happens after the learning event. That’s where performance changes. That’s where culture shifts. That’s where ROI actually shows up. Learning transfer isn’t about how well we “teach.” It’s about how well we prepare the environment for application. What I’ve learned works: ✅ Involve leaders early. When managers understand what’s being taught, they can coach, reinforce, and model the behavior. ✅ Design for the job, not the event. Role plays, simulations, and projects anchored in reality build confidence and competence that last. ✅ Create accountability. When learners expect to be held responsible for applying new skills, transfer skyrockets. ✅ Follow up relentlessly. Learning fades fast — so coaching, nudges, reflection prompts, and peer accountability make all the difference. ✅ Link learning to business results. If it’s not driving performance, it’s not learning — it’s entertainment. The hard truth is, training isn’t a moment. It’s a process. And the best L&D teams know that the session is only step one. The real work — and the real impact — happens before and after. That’s how we move from “training events” to learning cultures.
