  • Most companies treat open source contribution like charity. New data proves it's one of the best investments in tech, and in the age of AI, the stakes have never been higher. The Linux Foundation 2025 Open Source ROI Survey of 567 organizations just quantified what many of us have known for years: contributing to open source delivers a 2–5x return on investment, beating the average S&P 500 profit margin by a wide margin. Foundation membership alone returns 4.8x. Code contribution: 3.6x. And across the top 100 contributing organizations, $3.9 billion invested returned $23.2 billion in value. The benefits are real and measurable: - 10% faster product development on average - 66% of contributors get faster security responses from maintainers - 68% find it easier to hire and retain top engineering talent - 84% successfully influence the roadmaps of the software they depend on Now layer AI on top of this. Every major AI model runs on PyTorch, TensorFlow, Kubernetes, the Linux kernel itself, all are open source foundations. The survey shows 38% of organizations rely on open source tools as critical infrastructure. Yet only 23% contribute back. That gap is widening every year as AI adoption accelerates faster than contribution ever has. Companies that consume without contributing are essentially free-riding on shared infrastructure while ceding the power to shape where AI goes next. Yet companies who want to drive faster innovation and reduce costs still hold back. Why? Some see contribution as charity, as giving away software they could keep proprietary. But that logic backfires. Nearly half of all organizations (45%) maintain private forks instead of contributing upstream, averaging 86 forks per company and burning over 5,000 developer hours per release cycle. In fast-moving AI development, those forks fall behind even faster. That's not a competitive advantage, it is technical debt which hits the bottom line. Others worry about giving up their secret sauce. The data says the opposite: organizations shaping open source roadmaps are the ones setting the direction of the industry. And in AI especially, most of what companies hold back isn't actually IP, it is integration code, configuration, and tooling that the ecosystem would benefit from. Keeping it private doesn't protect your moat. It just makes you slower. And many simply don't know how, or can't get internal buy-in to allocate time and resources. That's the friction we can solve with #OSPOs, simple contribution policies, and foundation membership that lowers the barrier to entry. The cost of not contributing is $670,000 in annual workarounds for the average organization. In AI-heavy organizations moving fast, that number compounds.     Last week I joined the Meta + Linux Foundation session on open source AI and the future of work here in DC. I’ve been thinking about a few of the insights since—especially around what open models mean for smaller orgs, what we’re gaining (and losing) with AI at work. Here are two takeaways: 1. 𝗢𝗽𝗲𝗻 𝗦𝗼𝘂𝗿𝗰𝗲 𝗔𝗜 = 𝗘𝗰𝗼𝗻𝗼𝗺𝗶𝗰 𝗘𝗾𝘂𝗮𝗹𝗶𝘇𝗲𝗿? According to the Linux Foundation's research, 94% of organizations surveyed are already using AI tools—and 89% have integrated open source models somewhere in their stack. What’s more surprising? Small and mid-sized businesses are outpacing large enterprises in adoption. Why? It’s not just about saving money. The newer generation of open models are easier to deploy, more adaptable, and increasingly more usable than proprietary tools. My Take:  At TechChange, we actually tried self-hosting a version of LLaMA. It worked—but we eventually pivoted back toward proprietary tools like GPT and Claude. Mostly for pragmatic reasons: speed, support, and a more robust ecosystem. That said, I still love what open source represents—especially for orgs that want more control over their infrastructure and data. And I’ll be honest: I’m still wondering where models like LLaMA might outperform for a company like ours. Some possibilities: Lower latency edge cases, Custom agent pipelines, AI tools for deployment in offline or low-bandwidth environments (big for our global dev work) You also get pricing predictability—scaling without token limits or surprise usage fees. And tech sovereignty. so impt of our partners—especially governments or multilaterals with strict compliance reqs. 2. 𝗔𝗜 𝗺𝗶𝗴𝗵𝘁 𝗳𝗼𝗿𝗰𝗲 𝘂𝘀 𝘁𝗼 𝗿𝗲𝘃𝗮𝗹𝘂𝗲 𝘄𝗼𝗿𝗸 𝗵𝘂𝗺𝗮𝗻𝘀 𝗮𝗿𝗲 𝘀𝘁𝗶𝗹𝗹 𝗯𝗲𝘁𝘁𝗲𝗿 𝗮𝘁. In response to my question about what gets lost when AI accelerates productivity, one panelist offered a hopeful take: maybe this is our chance to rethink what work is for. If machines can do the routine stuff faster—what kind of work do we want to protect or elevate? She brought up teachers, home health aides, and caregivers. Roles that rely on connection, empathy, presence. Roles that have historically been undervalued—because they’re hard to measure or automate. My Take: So much of our economy has been built on people trying to act like machines. What if this moment lets us flip that? What if our edge isn’t speed—but meaning, mentorship, and care? That would change how we train people. How we pay them. How we design AI to support—not replace—them. I'm cynical but also curious. Some CEOs of large companies (cough, Duolingo) seem to be fumbling the moment right now—framing AI as a shortcut to cutting staff instead of a tool for resilience and reinvention. This convo centered small and mid-sized orgs, and how open source AI can actually strengthen teams—not shrink them. If something here resonated—or challenged you—add thoughts below.     The AI landscape is undergoing a fundamental shift, and it’s not the one you think. The competitive frontier isn’t only about building the largest proprietary models. There are two other major trends emerging that haven’t had enough discussion: Open source models have made tremendous strides, especially on cost relative to performance. Compact, fit-for-purpose models can meaningfully out-perform general purpose LLMs on specific tasks and do so at dramatically lower cost. Our Chief Technology Officer and AI team share how we are using open source AI models at Pinterest to achieve similar performance at less than 10% of the cost of leading, proprietary AI models. They also share how Pinterest has built in-house, fit-for-purpose models that are able to significantly outperform leading, proprietary general purpose models. The race to build the largest, most powerful models is profound and meaningful. If you want to see a thriving ecosystem of innovation in an AI-driven world, you should also want to see a thriving open source AI community that creates democratization and transparency. It’s a good thing for us all that open source is in the race. Developers can take a strong base model like gpt-oss-20b and specialize it for a niche industry, a company's internal knowledge base, or a unique application. This speeds up the development cycle for tailored AI solutions that were previously too expensive or complex to build. -Community-Driven Development: The principles of open source mean that a global community can now inspect, debug, and improve these models. The LLM market is projected to be worth over $80 billion by 2033, and the fight for developer mindshare is at its core.     Every so often, a breakthrough comes along that doesn’t just advance technology—it reshapes the entire conversation around innovation. DeepSeek is one of those moments. While some will frame it as another battle in the ongoing rivalry between China and the United States, the bigger story is about the power of open-source and how it is redefining who gets to lead in AI development. For years, the assumption has been that cutting-edge AI requires massive resources—vast datasets, enormous computational power, and billion-dollar research budgets. Companies like OpenAI, Google, and Meta have built their dominance on this premise. DeepSeek challenges that assumption by proving that highly capable AI models can be trained with far fewer resources. This shift is as disruptive as the breakthroughs we’ve seen in other fields, such as CRISPR making gene-editing more accessible or reusable rocket technologies drastically lowering the cost of space travel. The deeper significance of DeepSeek lies in its cultural impact. It serves as a reminder that the future of AI isn’t confined to Silicon Valley or major Western tech hubs. By embracing open-source, DeepSeek has made its technology freely available, opening the door for a more decentralized and collaborative approach to AI development. This challenges the traditional, closed-off methods of big tech companies and shows that innovation is no longer limited to those with the deepest pockets. The ripple effects of this shift could be profound. As AI development becomes more accessible, we may see a more diverse and global pool of contributors shaping the field. This could lead to new ideas and unexpected breakthroughs. It also raises important questions about who controls AI’s future. If high-performance models can be built without the need for massive capital investment, it fundamentally changes the balance of power in the industry. DeepSeek isn’t just a technological milestone; it’s a cultural and strategic turning point. It signals that AI’s future may be more open, collaborative, and globally distributed than we once thought possible.

    In today's interconnected world, our reliance on big tech companies like Google, Microsoft, Amazon, Apple, and Facebook has grown exponentially. While these platforms offer powerful tools and services, our dependency on them poses significant risks, especially in the context of current geopolitical trends. For example, the actions and policies of Donald Trump and Elon Musk have highlighted the vulnerabilities of relying on a few dominant players for critical digital infrastructure. This dependency not only threatens our privacy and data security but also undermines our digital sovereignty. One area that exemplifies this issue is geo-information. Dependence on for example ESRI can be reduced by adopting open-source software stacks, such as GeoNode for spatial data infrastructure, dashboards and map stories, QGIS client and server for geographic information systems, and PostGIS databases for spatial data management. These and many other alternatives offer robust solutions that can match or even exceed the capabilities of proprietary software. To coordinate and advance these efforts, the establishment of a European Geospatial Agency could be a strategic move. In addition, we need a strong infrastructure to support scientific calculations and adhering to Open Science principles. Using JupyterHub running on safe cloud services instead of Google Colab and developing an alternative to Google Earth Engine are crucial steps in this direction. These tools will ensure that our scientific research remains independent, transparent, secure and sustainable. Many alternatives exist, but they often struggle to gain traction due to unfair competition with big tech. To offer a similar user experience, we need large investments. Moreover, we need to address the issue of vendor lock-in and ensure that at least hybrid solutions are available in our organisations to mitigate risks associated with being tied to a single provider. The risks of relying on platforms like GitHub, which is a product of Microsoft, are increasingly apparent. We need to consider the potential implications of having our code repositories controlled by a single entity. The issues above are critical for governments, academia, the private sector, and citizens alike. Europe must invest in robust digital infrastructure that can compete with the "free" services offered by big tech. Initiatives like the European Open Science Cloud, the Gaia-X project, and an increased uptake of fediverse solutions such as Mastodon and PeerTube are steps in the right direction. By fostering innovation and supporting open-source projects, we can build a digital ecosystem that is resilient, secure, and independent. Let's work together to ensure a future where our digital infrastructure is not only robust but also free from the control of a few powerful entities. I'm curious about your ideas.     Something interesting I've noticed with tools like Cursor and models like Claude 4.5, GPT-5-high, and Opus: They're not just changing what I build vs. buy—they're changing how I consume open source. Yesterday, I needed a logging library to emit a custom format. Usually, I'd grab Winston, dig through the docs, and tweak until it fit. But this time, I just described what I wanted—and it generated an impressive solution in 5 minutes. Three years ago, that would've been a full day lost to integration and debugging. The new version added 1KB to my bundle instead of a 400KB dependency full of features I'd never touch. It's a fine line between wheel-reinvention and reasonable innovation — but when your robot army can reinvent a few wheels for you, it's hard to resist. I'm not saying you should write your own database or rebuild React — but for small, specific things, it's suddenly viable. And that's where generative AI is starting to bend the adoption barrier. There's always been a cost, a time commitment, a learning curve, and dependency risk to bringing in a new open-source project or buying a commercial library. But if I can ask Opus or Claude to generate a feature-rich table control in a few minutes, why spend $149 per developer per year on a component library? The economics of software adoption are shifting fast — and it's reshaping both open-source and commercial ecosystems. Link in comments to my O'Reilly Radar.

    Open source brings sunlight to what’s often a black box of AI development. To understand if an AI tool is safe, secure, and trustworthy, transparency is vital. And technology’s best model for transparency is the use of open source. That’s why open source is the future of AI. We’ve just seen two great signs of it: Meta released Llama 3.1, and the FTC just recognized open source for its role in driving innovation, competition, and consumer choice. But there’s more to do to address security concerns head-on and ensure that the industry is moving toward a friendlier open-source landscape. History shows us that open source is the safest way to deploy tech. When we open-sourced Chrome during my time at Google, there were concerns raised about potential security issues that could be exploited by malicious actors. The concerns were understandable, but ultimately, open source proved to be the best way to harden the system. A similar story played out with the use of Linux in the enterprise. We should take these lessons to heart as we think about the security of open-weight models. Having numerous teams test and harden these systems is ultimately the proven way to get to a more secure state than private models, which only a few can test or validate. At Grammarly, we use open-source models in our product. We’re also open-sourcing our own models to deliver #responsibleAI writing assistance to developers across the industry, making products safer for all of us.   • In the early days of Magento, we saw how open-source technology didn’t just create a product; it built an ecosystem. Developers, businesses, and partners came together to collaborate, innovate, and grow something much bigger than any one company. Now, with AI reshaping industries and workflows across the board, we’re at a similar crossroads. What excites me isn’t just the innovation itself, but the shift in strategy—how key players like Meta are using open models like Llama to democratize AI and accelerate progress for everyone. Rather than hoarding resources behind a walled garden, they’re providing tools that empower a new wave of entrepreneurs, researchers, and operators to push the boundaries of what’s possible. It’s a strategy that reminds me of how open-source ecommerce once unlocked new opportunities at scale. As an investor, I’m drawn to this approach. It’s not just about building great technology—it’s about fostering ecosystems, enabling global collaboration, and driving innovation that benefits everyone. The next great “Magento moment” in AI isn’t just about technology; it’s about creating a platform for others to build on. And just as it worked before, this open, collaborative strategy is proving to be a powerful way forward for the future of AI and beyond.
