    When an AI model fails in finance, it won’t just miscalculate, it could destroy trust, disrupt critical services, or even cause regulatory penalties. In the Test Criteria Catalogue for AI Systems in Finance by the German Federal Office for Information Security (BSI), there’s a hard truth: AI security incidents will happen, and without clear incident response (IR) procedures, you won't survive the blast radius. This means AI systems must be treated like any other critical business asset, because when things go wrong, seconds count. Here’s what stood out from the catalogue and how it directly connects to modern IR: - AI-specific incident response is required. We can’t rely on traditional IR playbooks. AI incidents involve model poisoning, adversarial attacks, and output manipulation that demand new, tailored detection and response workflows. - Continuous threat assessment is expected. It’s not enough to review models at deployment. The BSI stresses ongoing threat analysis throughout the lifecycle. 👉 This shifts us from static defenses to live, iterative security. Third-party models are a blind spot. Using external models without deep review leaves you open to supply chain threats, hidden backdoors, and poisoning. 👉 This requires vendor-specific IR scenarios, something many teams haven’t rehearsed. - Unspecified inputs are dangerous. AI systems struggle when given malformed, adversarial, or unexpected data. Incident responders must know how to detect and contain these edge-case failures. - Logging and monitoring for AI actions must be granular and consistent. You need a detailed audit trail to rebuild the timeline after a failure. Without it, you’re blind. So what can you do? - Build AI-specific playbooks into your incident response process. - Test scenarios where your models are attacked, not just your infrastructure. - Review third-party models with the same rigor you apply to software supply chains. - Train your SOC teams to recognize AI failure modes as part of your monitoring strategy. We can’t afford to wait for these incidents to hit before we prepare. If you want resilient AI, you need proactive, hands-on response exercises. This is the new frontier of security. They all say the same thing: Keep turning up. Keep doing the work. Stack small wins. You can’t pick when the breakthrough arrives. You can choose whether you’re still around when it does. And it's the same in the fintech space. In Fintech, you can’t predict: • When RBI will audit you • When a major customer complaint lands • When regulations change overnight • When competitors attack your model • When investors demand deeper compliance checks But you can prepare. Consistency beats timing. Here’s something that I would recommend to every founder. 1) Early warning systems - daily + monthly • Track RBI / SEBI / IRDAI circulars daily • Monthly legal health checks and quarterly compliance audits • Benchmark competitor failures and regulator focus areas 2) Documentation - be audit-ready • Document every material decision and policy version • Maintain transaction trails and training records • Store evidence so you can show, not just explain 3) Proactive checks - surface problems early • Regular contract reviews and legal risk audits • Match operational practice to written policy • Log complaints and escalate pattern risks 4) Crisis playbook - know the steps before trouble • Incident response templates and communication scripts • Emergency legal counsel and funding mapped out • Preservation and access plan for key documents 5) Build a proactive legal team - internal + external • Internal owner for day-to-day compliance and contracts • External specialists for RBI/SEBI work and crisis support • Quarterly review rhythms and named owners This matters because the outcomes become clear: • Survive investigations with minimal disruption • Keep investor confidence intact • Scale without legal surprises You can’t pick the finish line.   • Post 14  When Breaches Happen: GRC to the Rescue! 🚨 2:00 AM. The phone rings. A breach has been detected. Unusual traffic. Possible data exfiltration. The SOC is alert. The stakes are high. Now what? This is where all those “boring” GRC documents suddenly matter. If you’ve done Governance, Risk & Compliance right — you’re not scrambling. You’re executing a playbook. Because when crisis hits, GRC becomes the calm in the storm. Please Note - GRC does not refer to a specific team here but to the process. Before the Breach GRC ensures preparedness long before chaos begins with the mindset that ‘a breach is bound to happen — the real question is how fast we recover, and how little it hurts’.  - There’s an Incident Response Plan (IR) — who does what, when, and how.  - There is also a Cyber Crisis Management Plan (CCMP) - critical threat scenarios have been identified and documented and play books in place - Roles are clear; decision chains defined. - Simulations and tabletop exercises (cyber drills) have been run. - Contact lists, escalation paths, and regulator timelines are known. So when that 2:00 AM call comes, nobody’s guessing — they are acting. During the Breach As the technical teams fight the fire, GRC coordinates the response. • Ensures communication flows — up, down, and outward. • Keeps leadership informed in business language (impact, cost, recovery). • Tracks decisions and evidence — because compliance still counts in a crisis. • Makes sure regulators are notified within mandated windows — (6 hours under CERT-In in India). It’s control amid chaos — the difference between a crisis managed and a crisis multiplied. After the Breach The headlines may fade, but GRC’s work begins anew. Every incident becomes a lesson plan.  - Root-cause analysis: What failed — a process, a control, or a behavior?  - Remediation: Update the policy, enhance training, strengthen technology.  - Metrics: Track closure of actions, measure improvement, brief the board. That’s how resilience is built — one post-mortem at a time. A Quick Reality Check Companies with a tested IR plan/CCMP and team cut breach costs by millions on average. Not because the plan stops the hack — but because it stops the panic. Bottom Line GRC isn’t just paperwork before the storm. It’s structure during the storm, and wisdom after it.     If you haven’t practiced your incident plan lately, you don’t really have one. When something breaks, nobody opens a PDF. They grab phones and start guessing. Run a short tabletop: pick one scenario, run through it for 45 minutes, and see what would happen. Involve outside breach counsel. They’re the best quarterback for any incident, so bring them into the tabletop too. Then practice the plan, revise the plan, print the plan. How often? ↪ Full tabletop: every 6 months (or after major changes). ↪ Lighter drills: quicker single-scenario runs in between. ▶ Focus on: who declares the incident, how decisions are made, how you try to claw back money if it’s moved, and how you reach people if systems are down. ▶ Scenarios to choose from this week: Account takeover, Funds transfer fraud, Ransomware. #JasonMakevich #Cybersecurity #IncidentResponse #BusinessContinuity #Tabletop #RiskManagement

    If a major tech incident hit your organization tomorrow, would your executive team know how to respond? I’ve been in rooms where systems were down, information was incomplete, and every decision carried real consequences. In those moments, preparedness isn’t a binder sitting on a shelf. It shows up in the quality of leadership decision-making under pressure. There are three stages of crisis response during a cyber incident: before, during, and after. Each one requires different executive discipline. Before an incident - Clarify who has decision authority. - Align on risk tolerance at the board and executive level. - Rehearse executive communication plans. - Agree in advance on what transparency looks like during a crisis. During an incident - Avoid reactive decisions driven by fear. - Prioritize action over consensus-building. - Delegate execution to the technical experts. - Avoid speculation. Make decisions based on verified facts. After an incident - Run a rigorous, blameless review. - Fix structural weaknesses, not just surface symptoms. - Reinforce accountability without triggering defensiveness. - Institutionalize what was learned.   • 𝗗𝗮𝘆 𝟭𝟬: 𝗣𝗿𝗲𝗽𝗮𝗿𝗲𝗱𝗻𝗲𝘀𝘀 𝗮𝗻𝗱 𝗥𝗲𝘀𝗽𝗼𝗻𝘀𝗲 We know the cost of response can be 100 times the cost of prevention, but when unprepared, the consequences are astronomical. A key prevention measure is a 𝗽𝗿𝗼𝗮𝗰𝘁𝗶𝘃𝗲 𝗱𝗲𝗳𝗲𝗻𝘀𝗲 𝘀𝘁𝗿𝗮𝘁𝗲𝗴𝘆 to anticipate and neutralize threats before they cause harm. Many enterprises struggled during crises like 𝗟𝗼𝗴𝟰𝗷 or 𝗠𝗢𝗩𝗘𝗶𝘁 due to limited visibility into their IT estate. Proactive threat management combines 𝗮𝘀𝘀𝗲𝘁 𝘃𝗶𝘀𝗶𝗯𝗶𝗹𝗶𝘁𝘆, 𝘁𝗵𝗿𝗲𝗮𝘁 𝗱𝗲𝘁𝗲𝗰𝘁𝗶𝗼𝗻, 𝗶𝗻𝗰𝗶𝗱𝗲𝗻𝘁 𝗿𝗲𝘀𝗽𝗼𝗻𝘀𝗲, and 𝗿𝗲𝘀𝗶𝗹𝗶𝗲𝗻𝘁 𝗶𝗻𝗳𝗿𝗮𝘀𝘁𝗿𝘂𝗰𝘁𝘂𝗿𝗲. Here are few practices to address proactively: 1. 𝗔𝘀𝘀𝗲𝘁 𝗩𝗶𝘀𝗶𝗯𝗶𝗹𝗶𝘁𝘆 Having a strong understanding of your assets and dependencies is foundational to security. Maintain 𝗦𝗕𝗢𝗠𝘀 to track software components and vulnerabilities. Use an updated 𝗖𝗠𝗗𝗕 for hardware, software, and cloud assets. 2. 𝗣𝗿𝗼𝗮𝗰𝘁𝗶𝘃𝗲 𝗧𝗵𝗿𝗲𝗮𝘁 𝗛𝘂𝗻𝘁𝗶𝗻𝗴 Identify vulnerabilities and threats before escalation. • Leverage 𝗦𝗜𝗘𝗠/𝗫𝗗𝗥 for real-time monitoring and log analysis. • Use AI/ML tools to detect anomalies indicative of lateral movement, insider threat, privilege escalations or unusual traffic. • Regularly hunt for unpatched systems leveraging SBOM and threat intel. 3. 𝗕𝘂𝗴 𝗕𝗼𝘂𝗻𝘁𝘆 𝗮𝗻𝗱 𝗥𝗲𝗱 𝗧𝗲𝗮𝗺𝗶𝗻𝗴 Uncover vulnerabilities before attackers do. • Implement bug bounty programs to identify and remediate exploitable vulnerabilities. • Use red teams to simulate adversary tactics and test defensive responses. • Conduct 𝗽𝘂𝗿𝗽𝗹𝗲 𝘁𝗲𝗮𝗺 exercises to share insights and enhance security controls. 4. 𝗜𝗺𝗺𝘂𝘁𝗮𝗯𝗹𝗲 𝗕𝗮𝗰𝗸𝘂𝗽𝘀 Protect data from ransomware and disruptions with robust backups. • Use immutable storage to prevent tampering (e.g., WORM storage). • Maintain offline immutable backups to guard against ransomware. • Regularly test backup restoration for reliability. 5. 𝗧𝗵𝗿𝗲𝗮𝘁 𝗜𝗻𝘁𝗲𝗹𝗹𝗶𝗴𝗲𝗻𝗰𝗲 𝗣𝗿𝗼𝗴𝗿𝗮𝗺𝘀 Stay ahead of adversaries with robust intelligence. • Simulate attack techniques based on known adversaries like Scatter Spider • Share intelligence within industry groups like FS-ISAC to track emerging threats. 6. 𝗦𝗲𝗰𝘂𝗿𝗶𝘁𝘆-𝗙𝗶𝗿𝘀𝘁 𝗖𝘂𝗹𝘁𝘂𝗿𝗲 Employees are the first line of defense. • Train employees to identify phishing and social engineering. • Adopt a “𝗦𝗲𝗲 𝗦𝗼𝗺𝗲𝘁𝗵𝗶𝗻𝗴, 𝗦𝗮𝘆 𝗦𝗼𝗺𝗲𝘁𝗵𝗶𝗻𝗴” approach to foster vigilance. • Provide clear channels for reporting incidents or suspicious activity. Effectively managing 𝗰𝘆𝗯𝗲𝗿 𝗿𝗶𝘀𝗸 requires a 𝗰𝘂𝗹𝘁𝘂𝗿𝗲 𝗼𝗳 𝗽𝗲𝘀𝘀𝗶𝗺𝗶𝘀𝗺 𝗮𝗻𝗱 𝘃𝗶𝗴𝗶𝗹𝗮𝗻𝗰𝗲, investment in tools and talent, and alignment with a defense-in-depth strategy.     💡 With the 3rd quarter Board meetings over, the trend I found in the Board discussions this year, is the question gradually shifting to 'is your business truly ready' from 'have the audit observations been closed'. 💡 This readiness is from a larger view of parameters such as operating efficiency, margins, risk management, people availability and more; but also includes technology robustness and security governance. And underlying on all the above, is regulatory compliance. 🔅 Let's discuss on technology regulatory compliance. - The new directives issued by the three lead regulators in India, viz, RBI, SEBI and IRDAI between 2023-24, with added guidelines in 2025, are more than regulations, they're the blueprints for survival in this digital age (if taken seriously). - The guidelines make clear that the technology backbone, digital practices and cybersecurity aren't just IT checkboxes anymore; they're about credibility, operationalizing trust into preparedness and bring board-level accountability. 🔑 For Tech and Cyber leaders and Chief Risk Officers, the mandate isn’t merely compliance — it’s a chance to lead transformation. 🔑 Building an operational, real-time, tested, trained #cybercrisismanagement framework, which goes beyond just a document in the shared drive, strengthens trust with policyholders, partners, and regulators alike. 🪝 However, most organizations fail or fall short in moving beyond documentation and checkbox exercises, and to demonstrate real readiness, resulting in regulatory penalties, inordinate delays in recovering from incidents, lack of visibility and control over critical vendors / service providers and so on. 💡 Let's take some examples : 1. In the 'Incident Response' Playbook : - Classify incidents (data breach, insider abuse, cloud infra unavailability etc) with severity levels, not only on the impact of the potential loss of business, but also with expenses (ex, consultants, forensic experts, additional server space, penalty etc) that may be incurred to recover and restore. - As part of the Tabletop exercises, conduct crisis simulations across primary, DC and DR - simultaneous and asynchronous; measure responses against the documented timelines and procedures for communication, containment, recovery; capture learning from the mistakes / gaps, improve the plan and training of relevant team members. 2. In the 'Crisis Communication' playbook : - Map each incident (as above) to escalation protocols. From SOC analysts to crisis coordinators to the CEO, every person should know their action - first 30 minutes, first 2 days, first week, if this goes beyond 1 week. - Design Crisis Communication scripts, in hard copy (systems may not be available during a cyberattack) for media, regulators, and customers Are you ready to translate compliance into strategic capability and competitive edge?
