Programmability is easy. Trust at scale is hard. And if we don’t get the second one right, the first one will just fail faster. Most of the industry talks about tokenization as if it’s the finish line. It’s not. The hard part is coordinating identity, rules and risk across networks. That’s the trust layer and without it, tokenization is just a faster way to fail. We’ve seen this movie before. In aviation’s golden age, faster planes didn’t make flying safer. Pilots still needed air traffic control and someone to make sure everyone was operating from the same map, following the same rules and avoiding mid-air collisions. Finance is no different.Without an agreed “air traffic control” layer, faster settlement and programmable money just increase the speed of errors, fraud, and disputes: • Fraud moves at light speed—instant payments clear before banks can coordinate a stop. • Cross-border settlements go out of sync when different ledgers follow different rules, creating instant disputes. • Smart contracts execute flawlessly on one network but fail compliance checks on another, locking assets in limbo. Speed without coordination doesn’t just fail it fails faster. Here’s where trust breaks down without coordination: 🔍 Identity — Who’s actually on the other side of the transaction? 📜 Rules — Are we following the same compliance and settlement protocols? ⚠️ Risk — Who carries liability when something goes wrong? Solving that coordination problem means building trust that isn’t hard-wired for one-to-one connections. It has to be modular and composable. That means networks can plug into each other, build on each other’s capabilities, and coordinate without custom wiring for every connection. But composability cuts both ways. Without a shared trust layer, connecting systems quickly can also connect their vulnerabilities. The goal isn’t just faster infrastructure. It’s better coordination without concentration. Get that wrong, and we end up with a “tech-n-oligarchy” that looks decentralized on the surface but reinforces old power dynamics underneath. Get it right, and we create open, transparent trust standards that make composability safe—scaling trust, not just technology. A real trust layer would: 1. Anchor every transaction to verified, portable identity. 2. Embed rules so compliance travels with the asset. 3. Share risk frameworks so disputes resolve automatically. 4. Orchestrate actions across ledgers, networks, and participants. Without this, “programmable finance” is just speed without safety. With it, we can build a once-in-a-generation public infrastructure for global finance. So here’s the question: Who’s going to be the ATC for digital finance? And will the trust layer be open, or just another closed system?

As AI rapidly advances, an emerging critical challenge threatens to weaken the foundations of societal institutions: How can we maintain trust and accountability online when AI systems become indistinguishable from real people? I recently contributed to a paper with 20 prominent AI researchers, legal experts, and tech industry leaders from OpenAI, MIT, Microsoft Research, and the Partnership on AI proposing a novel solution: personhood credentials (PHCs). The implications of widespread AI-powered deception are profound. Our institutions rely on a social trust that individuals are engaging in authentic conversation and transactions. Anything that undermines that trust weakens the foundations for communication, commerce, and government interactions and threatens to erode the basic trust and shared understanding that enables societies to function. Key points: - AI-powered deception is scaling up, threatening societal trust. - PHCs offer optional, privacy-preserving online identity verification. - Users can prove their humanity without revealing personal information. - Trusted entities could issue PHCs, ensuring one-time verification. - This balances human verification needs with robust privacy protection. Most people talk about digital identity. Very few understand how it actually works. Behind every secure, interoperable identity system lies a quiet revolution built on W3C Decentralized Identifiers (DIDs) and Zero-Knowledge Proofs (ZKPs). Together, they form the foundation of next-gen digital trust. Here’s how the modern decentralized identity tech stack really functions: 1- DID Layer → Self-Issued and Verifiable ↳ A DID is a cryptographically verifiable identifier not controlled by any platform. ↳ Ownership begins and ends with the user. 2- Verifiable Credential Layer → Structured Claims ↳ Credentials link real-world attributes to decentralized identifiers. ↳ Issuers sign. Holders store. Verifiers validate. 3- Zero-Knowledge Proof Layer → Private Verification ↳ Prove facts without revealing data. ↳ The verifier learns the truth, not the details. 4- Registry and Resolution Layer → Interoperability Across Systems ↳ DIDs resolve via registries across blockchains and trust frameworks. ↳ Standards like DID Core, DIDComm, and JSON-LD make it universal. 5- Protocol Orchestration Layer → End-to-End Identity Flows ↳ Secure messaging, revocation, and selective disclosure. ↳ Identity becomes programmable through interoperable APIs. This stack replaces identity silos with verifiable ecosystems where privacy, interoperability, and ownership coexist by default. The shift isn’t about decentralization for ideology. It’s about engineering identity that finally scales with trust. I've been thinking about this for quite awhile - how to break down #digitaltrust into its constituent components. My current thinking is that there are two discrete components: 1) computational assurance and 2) management assurance. Computational assurance means that something is computed properly. We take for granted that calculators give us the right answer. This can be extended to more esoteric functions such as cryptography, where we can prove that something was calculated properly, even though we might not be privy to some of the key inputs (such as a private key). Management assurance means that a management process has been carried out according to its rules. This has nothing to do with machines or computation, but rests on humans who have promised (are promising) to carry something out according to agreed-on rules. Much of this may be automated (relying on computational assurances) but the heart of the process rests on the promise of a human. Here is where it gets interesting. You might 'trust' a public key certificate or a decentralized identifier method due to its computational assurance, but you also need to 'trust' that the issuance process has integrity or that private key is indeed kept secret by the right parties. These are human processes. So here is the gist of my post - no matter how much technology is part of a solution (computational assurance), it can only be 'trusted' if there is a corresponding human promise (management assurance). A few years ago, to kick off a meeting of the CFTC Technology Advisory Committee, I said: "...the true promise of #blockchain technology is #DeFi. DeFi is Financial services offered without a traditional financial intermediary delivered via a software program or 'smart contract' which uses distributed ledger technology and enables peer-to-peer transactions. DeFi enables an ecosystem of peer-to-peer financial services untethered from many of the issues that plague our current system and offers the promise of financial inclusion. Peer-to-Peer cross border value transfer at the speed of the internet. That is the promise.” I could not agree more today. Over the last several weeks, we’ve been having extraordinary discussions about how DeFi fits into #crypto market structure and how we can mitigate illicit finance and national security risks using blockchain technology in a world without intermediaries. Today, two of my favorite people — and sharpest minds in the space — Jessi Brooks (Ribbit Capital, former DOJ prosecutor) and Katherine Kirkpatrick Bos (General Counsel, StarkWare) released a landmark paper: "Trust Without Intermediaries: A Programmable Risk Management Framework for the Future." In the age of market structure and what it could mean for #DeFi, this is a must-read. The paper argues that as traditional and decentralized finance converge, the future of trust will be written into code itself. Rather than relying on intermediaries, Jessi and Katherine envision risk management, oversight, and security embedded directly into tokens, wallets, and smart contracts. They define programmable risk management as using blockchain tools to assess and mitigate risk in real time — turning safeguards into code. Grounded in three principles — risk management without new gatekeepers, standardization without centralization, and security above all else — their framework treats risk not as a constraint, but as an engine for innovation. They highlight how on-chain risk scoring, verifiable credentials, and privacy-preserving identity proofs could enable real-time compliance at blockchain speed. Transactions could self-check before settlement; credentials could prove jurisdiction or accreditation without exposing personal data; and programmable tools could apply dynamic controls based on risk thresholds. They point to emerging models like the FBI’s Illicit Virtual Asset Notification (IVAN) system and TRM Labs’ Beacon Network — “the first real-time crypto crime response network” — as examples of collaborative, data-driven security already operating across jurisdictions. In their vision, this becomes the new financial infrastructure: decentralized yet trustworthy, composable yet compliant, open yet secure. The conversation on DeFi, risk, and compliance has matured — and this paper is an important contribution to the next phase of that dialogue. Congrats to two amazing friends and leaders. Read it ⬇️

The Consulting Operating Model of the future will have to answer: Can Trust Be Productized? Trust has historically been treated as an intangible: earned slowly, easily lost, and difficult to scale. In the age of AI-driven platforms and digital consulting, the question is no longer whether trust matters it’s whether trust can be engineered, packaged, and sold as a repeatable product attribute. In an upcoming paper I will argue that not only can trust be productized, it will be. Trust will emerge as a core product layer as measurable, certifiable, and monetizable as features or outcomes. Platforms embedding trust into their architecture through governance, expert validation, immutable ledgers, and explainability frameworks will lead Trust will no longer remain an intangible. Like speed, reliability, or uptime, it is becoming measurable, auditable, and monazitable. The consulting operating system of 2030 will not just answer: “What should I do?” It will answer: “Why should I trust this answer?” and it will show the receipts.

In this Age of AI, professional value will increasingly hinge not on access to knowledge, but on the credibility to wield it well. As LLMs and automation systems commoditize information and low-level analysis, the differentiator won’t be what you know, it will be whether others trust how you apply it. This shifts the locus of value from credentials and technical skill to lived experience, judgment and the demonstrated ability to steer AI outputs into useful, defensible and context-aware decisions. The credibility of AI-assisted work will rest on a professional’s track record: not just outcomes, but the consistency, transparency and integrity of the processes they follow. Clients and institutions will look for people who can bridge systems and synthesize ambiguity, to those who’ve made real calls under pressure, with stakes involved. Reputation will operate as a proxy for this practical wisdom: an informal but durable signal of trustworthiness in complex environments where the cost of failure is high and explainability is non-negotiable. This transition breaks with legacy models of authority. Traditional professional services such as law, consulting, auditing and education, have long relied on formal gatekeeping, time-based billing and tight control over proprietary knowledge. But once an LLM can draft the contract or outline the strategy memo, the question becomes: who can you rely on to edit, contextualize and stand behind that output in a way that survives litigation, board scrutiny or public exposure? That’s no longer about pedigree; it’s about judgment honed over time and tested in the real world. Expect to see new mechanisms for signaling that kind of competence. Verified work portfolios, audit trails and reputation scores will matter more than certifications or corporate logos. Peer feedback, client outcomes and open documentation of methods will become the raw material of trust. In high-risk or high-uncertainty domains, institutions will reward those who make AI legible, who can explain what was done, why, and with what limits. And those who can’t will be replaceable. In this landscape, know-how, situational fluency, pattern recognition and moral clarity, will be the true premiums. It’s harder to fake, harder to scale and all the more valuable because of it. AI will flatten the field, but that just makes the high ground more visible: the ability to lead through ambiguity, translate between systems and remain accountable even when machines do the heavy lifting. The future belongs not to those who simply use AI, but to those whose use of AI others are willing to trust. The Bottom-Line: There’s gonna be a lot of bullshit, but those who can back it up will do very, very well.
