How I built a multi-site Validation Program that cut timelines from months to weeks → Four international sites. → Critical GLP equipment everywhere. → No unified validation system holding it together. Equipment out of alignment. No requalification schedules. Validation requests taking months. Documentation practices all over the map. They needed structure. And Fast 🏃💨 When I first stepped into this program, four GLP research sites were running full speed - but without consistent validation control. Each site had its own approach, its own spreadsheets, and its own definition of "compliance." Equipment was being qualified, but not under a defensible, harmonized system. In a regulated environment, that's a risk waiting to surface during inspection. Instead of approaching the situation as a documentation cleanup, I built a lifecycle-driven validation system designed to sustain itself. The goal was simple. 😰 Create structure that could support four international GLP research sites while mainaining harmonization among the departments and keeping validation predictable, auditable, and scalable. The program was ultimately built around four core pillars. 01 | Centralized Validation Governance All validation activity flowed through one controlled framework. Change controls, deviations, requalification schedules, and validation requests were managed through a single oversight structure. Every site followed the same process. Nothing slipped between departments. 02 | Digital Validation Tracking The existing research management system was transformed into a living validation tracker. • Automated due dates • Cross-site visibility • Transparent reporting for QA and leadership Validation moved from reactive firefighting to something leadership could forecast and plan around. 03 | Cross-Site Standardization Procedures, qualification protocols, and documentation templates were aligned across all four sites. SOPs, IOQ protocols, and mapping procedures followed the same structure regardless of location. Auditors saw the same rigor everywhere they went. 04 | Operational Speed Through Structure Standard templates, trained local resources, and recurring accountability meetings reduced CTU qualification timelines from weeks to days. The process moved faster without sacrificing compliance. The Result? → Validation stopped behaving like a bottleneck. It became a predictable, structured function of operations. The program delivered: ✓ Validation cycles reduced to weeks ✓ Increased uptime across all GLP sites ✓ Harmonized validation procedures globally ✓ Predictable requalification cadence across sites ✓ Inspection-ready validation infrastructure in place This framework still guides my validation methodology today. 🔗 Bridging the ‘Asset Life Cycle’ and ‘Project Life Cycle’ In asset-intensive industries, Asset Management defines the strategic flow of an asset’s existence - while Project Management defines the tactical mechanism to execute renewals, upgrades or developments.
