    Exciting New Research: Injecting Domain-Specific Knowledge into Large Language Models I just came across a fascinating comprehensive survey on enhancing Large Language Models (LLMs) with domain-specific knowledge. While LLMs like GPT-4 have shown remarkable general capabilities, they often struggle with specialized domains such as healthcare, chemistry, and legal analysis that require deep expertise. The researchers (Song, Yan, Liu, and colleagues) have systematically categorized knowledge injection methods into four key paradigms: 1. Dynamic Knowledge Injection - This approach retrieves information from external knowledge bases in real-time during inference, combining it with the input for enhanced reasoning. It offers flexibility and easy updates without retraining, though it depends heavily on retrieval quality and can slow inference. 2. Static Knowledge Embedding - This method embeds domain knowledge directly into model parameters through fine-tuning. PMC-LLaMA, for instance, extends LLaMA 7B by pretraining on 4.9 million PubMed Central articles. While offering faster inference without retrieval steps, it requires costly updates when knowledge changes. 3. Modular Knowledge Adapters - These introduce small, trainable modules that plug into the base model while keeping original parameters frozen. This parameter-efficient approach preserves general capabilities while adding domain expertise, striking a balance between flexibility and computational efficiency. 4. Prompt Optimization - Rather than retrieving external knowledge, this technique focuses on crafting prompts that guide LLMs to leverage their internal knowledge more effectively. It requires no training but depends on careful prompt engineering. The survey also highlights impressive domain-specific applications across biomedicine, finance, materials science, and human-centered domains. For example, in biomedicine, domain-specific models like PMC-LLaMA-13B significantly outperform general models like LLaMA2-70B by over 10 points on the MedQA dataset, despite having far fewer parameters. Looking ahead, the researchers identify key challenges including maintaining knowledge consistency when integrating multiple sources and enabling cross-domain knowledge transfer between distinct fields with different terminologies and reasoning patterns. This research provides a valuable roadmap for developing more specialized AI systems that combine the broad capabilities of LLMs with the precision and depth required for expert domains.     "If Joe picks this task up, it will take 8 hours, if someone else picks it up, it will take 8 days." What do you think happened? Joe always picked up this kind of work. Doing these tasks reinforced his expertise even further. We ensured that in the future, he would be our best bet to pick up these tasks again. And it ensured everyone in the team was dependent on Joe. And then Joe took some holidays, and the team's productivity dropped. There also was a production issue we really struggled to fix without Joe. He was the bottleneck that prevented the team from moving faster or being able to solve any issues. So, after the holidays, we changed our approach: if there was a task that was perfect for Joe, we did not allow him to pick it up. He had to support whoever was picking it up. We accepted that it would go much slower because we wanted to make the team more resilient for the future. We went slower for many weeks, but after a few months, it paid off. Whenever Joe was on holidays, we could still be productive, and we would also be confident that we could fix any production issues. The team was also more productive than ever before. The moral of the story: sometimes, what seems fast is actually the slow approach. It depends on whether you take the short or long-term perspective. You should always keep in mind that everyone will leave the company at some point. Do you want to be ready before they leave, or do you want to rush to transfer knowledge when it could already be too late?

    Most Train-the-Trainer programmes fail for one simple reason... Transfer is assumed, not designed. A new paper in the International Journal of Training and Development finally tackles a long-standing blind spot in L&D: 👉 How trainers themselves actually learn , and why that learning so often fails to show up in practice. Wisshak et al. (2025) propose a generic “offer-and-use” model for Train-the-Trainer programmes, adapted from teacher education and grounded in decades of transfer research. Training effectiveness is not determined by what is offered, but by how trainers perceive, interpret, and use learning opportunities within their real work context. The model highlights six interacting elements: • Training design & facilitation quality • Individual trainer factors (motivation, self-efficacy, prior knowledge) • Contextual factors (support, culture, opportunity to apply) • Perceived relevance and engagement • Actual learning processes • Outcomes, with transfer (behaviour change) as the non-negotiable criterion What I find particularly important is this: Many trainers are self-employed or freelance, yet most transfer models assume a supportive organisation, manager reinforcement, and stable teams. This paper explicitly addresses that mismatch, suggesting peer networks, follow-ups, feedback loops, and deliberate transfer scaffolding. Implication for L&D: If your Train-the-Trainer programme is evaluated mainly on satisfaction scores or content coverage, you are measuring the least predictive indicators of success. Transfer isn’t a phase. It’s a system property.

    Most enterprise leaders are preparing for AI replacement when they should be preparing for AI amplification. Here's what I discovered after working with Fortune 500 companies on their digital transformation initiatives. The problem isn't that AI will eliminate expertise. The problem is how we're thinking about skill transfer. I used to believe that institutional knowledge was either documented or lost. That senior employees either adapted to new technology or became obsolete. It felt binary. Mechanical. Like checking a box. Then I learned something that changed everything. Real skill transfer isn't about replacing human expertise with AI. It's about translating your knowledge into new patterns that work alongside intelligent systems. Here's what actually works: Map your expertise patterns Those decision-making frameworks your senior team uses instinctively. The way they read market signals. Their ability to navigate complex stakeholder dynamics. Create knowledge bridges Don't just document processes. Build connections between traditional methods and AI-enhanced workflows. This trains your systems to recognize expertise. Practice pattern recognition When your experts solve problems, capture the thinking process, not just the solution. "Here's how I knew to pivot the strategy" hits different than forced documentation later. Build translation systems Ask yourself: "How do we make this expertise usable in new contexts?" Your veteran sales director's relationship-building skills become customer success frameworks. Design feedback loops When you apply transferred knowledge, measure what works. "This approach increased client retention by 23%" validates the translation process. The shift happens when you stop trying to preserve expertise and start transforming it into scalable patterns.     Expert decision-makers process patterns 6x faster than they can explain them. That's the real reason your team can't close like you—and why your sales playbook will never fix it. Carnegie Mellon University researchers found that experts aren't thinking through steps. They're matching the current situation against thousands of previous situations—instantly, unconsciously. Cognitive scientists call this tacit knowledge. Michael Polanyi named it in 1958: "We know more than we can tell." The uncomfortable part: the more expert you become, the less able you are to explain what you do. It's called the expertise reversal effect. As skills become automatic, the reasoning behind them becomes invisible—even to you. You don't decide to read the room. You just read it. This is why documentation fails as a transfer method. You can't document a pattern-matching engine. You can only create conditions where someone else builds their own. Three conditions research supports: 1️⃣ Exposure to expert decision-making in real time—not after the fact. 2️⃣ Deliberate practice with feedback in realistic scenarios. 3️⃣ Forced verbalization—the expert narrating their own judgment while it's happening. That third one is the hardest. It requires founders to slow down and articulate what's normally automatic. Uncomfortable. Unnatural. And, it's the single most effective method for transferring tacit expertise. What's one judgment call in your sales process you've never been able to explain to your team—even though you do it every time?

  • Following up on my post on training transfer, here's the breakdown of the four critical factors you need to consider:  1. Analyze the Work Environment: Before training begins, identify barriers to applying new skills. Are there policies that block implementation? Will supervisors actively support transfer of learning? What about resource availability? I've seen cases where existing approval processes made it impossible for trained staff to use new skills. Also consider workplace stressors—being understaffed, hierarchy issues, or team dynamics can prevent even well-trained employees from performing. If decision-making under stress is critical, train under realistic pressure conditions. 2. Understand Your Learners: Develop diverse personas based on experience levels, prior knowledge, and cultural backgrounds. A novice needs a completely different pathway than an expert. If behavior change efforts have failed before, dig into why—more training may not be the answer. Use pre-tests, learner interviews, or interviews with SMEs in direct contact with learners in case you can't reach the learners to uncover the real barriers. 3. Design Skills-Based Experiences: Tie learning directly to real tasks using frameworks like Cathy Moore's Action Mapping and Richard Clark's Cognitive Task Analysis. Go beyond observable actions to uncover invisible cognitive processes and decision-making strategies. Create scenario-based assessments, demonstrations, or role-plays that test application, not just recall. Use spaced repetition for mastery and provide job aids like task-centric checklists for post-training support. 4. Measure Learning Effectiveness and Transfer: Start your design with evaluation metrics, but don't stop at course completion. Follow up 2-3 months after training to measure if learning was actually applied and identify any barriers preventing transfer.     Last month I shared that the average age of controls engineers now stands at 54, with only 5 percent under the age of 30. Since then I have been having detailed conversations with both hiring managers and candidates, and the picture is clear. This is creating a perfect storm for automation departments across manufacturing, life sciences, and industrial sectors. One engineer I spoke with recently made a complete career pivot. He accepted a vocational teaching position after a retiring teacher called him directly, saying they needed someone to train the next generation. This reflects a growing trend of experienced engineers stepping into teaching and mentorship roles to address the knowledge transfer gap. Systems integrators are responding in kind. Rather than fighting over the shrinking pool of experienced engineers, many are ramping up training and mentorship. One integrator told me their training budget has increased by 40 percent year over year, with a focus on pairing senior engineers with graduates and early career hires. OEMs are also shifting. Companies that previously demanded 5+ years of experience are now more open to candidates with strong fundamentals and the right problem-solving instincts, trusting that technical skills like PLC programming can be taught. The most forward-thinking organizations are tackling this through multiple strategies: Creating formal knowledge transfer programs to capture the tacit expertise of senior engineers Partnering with community colleges and trade schools Establishing apprenticeships that blend classroom learning with hands-on project work Offering phased retirement to keep senior talent engaged as mentors Using technology to record and share institutional knowledge As the talent gap widens, companies that treat knowledge transfer as a strategic priority rather than an HR formality will gain an edge in reliability and innovation, it's going to be a long road, but this has got to be the foundation for the next generation, surely.     Only 10-15% of workforce training transfers to workplace practice: what we can do about it. Recent research states that only 10-15% of what people learn in formal training actually transfers to workplace practice. Those of us building skills for improvement & change in health & care can relate to this. Health & care organisations invest massively in improvement training, yet it frequently fails to translate into practical improvements in care delivery. The transfer problem is not primarily the training itself or participant capability. The primary determinant of successful learning transfer is work environment. As leaders, we hold the key to unlocking the 85-90% of learning that might be failing to translate into improved care. Actions we can take based on the research findings: 1) Create support structures. People need identified peer supporters & line managers who understand their role in enabling application of new skills. This support directly affects transfer through impact on motivation & determination to overcome obstacles. 2) Align learning with organisational priorities. When we connect improvement training & individual learning goals explicitly to strategic goals we get more learning transfer. 3) Provide time, resources & opportunity to apply learning. Improvement work needs protected space, not an expectation it will happen alongside unchanged operational demands. 4) Suggest transfer projects that address genuine organisational problems. Projects should be strategically aligned, resourced & accompanied by clear agreements about outcomes. 5) Foster knowledge networks & social exchange. Create conditions for knowledge sharing through communities of practice & regular opportunities for peer exchange. 6) Build a positive error culture. A culture that allows experimentation without fear of blame is a predictor of informal learning AND a facilitator of transfer. Improvement requires testing changes & testing requires psychological safety to learn from what does not work as well as what does. 7) Move evaluation beyond end-of-course feedback. We should track whether participants are applying improvement methods, whether teams are adopting new approaches & whether changes are producing better care outcomes. 8) Integrate three forms of learning. Combine formal improvement training with informal learning through experimentation & reflection & self-regulated learning where people set their own goals and monitor their progress. We should support individual learning journeys rather than treating training as a one-off event. The evidence is clear: successful learning transfer is a system property, not an individual responsibility.     What if your experts only needed five hours to share knowledge that used to take 200 hours to document? One of the most effective ways to engage subject matter experts in knowledge transfer is to dramatically reduce the size of the ask. At Shepley Bulfinch, they’ve flipped the traditional process. Instead of starting with written documentation—which often means days or weeks of writing, reviewing, editing, and peer QA—they begin with video. A short prep call, a recorded screen-share session where the expert talks through the process in their own words, and that’s it. That’s the expert’s whole involvement other than a final review. From there, others take over. Video editors—often junior team members—cut it down into smaller pieces. Tools like Synthesis AI Search make the content easily discoverable inside the firm. Written documentation can be auto-generated or added as needed by others. This shift does more than save time. It lowers the emotional and cognitive friction that often stops people from sharing what they know. Experts don’t have to think of themselves as “teachers” or “writers” or worry about crafting the perfect explanation. They just have to show what they do and talk through it naturally. And when they know that updating the content later will be as simple as recording a quick new video, the whole thing becomes more maintainable—and far less daunting. Meanwhile, the people who take on the editing and cleanup don’t just process the material. They learn it. By watching the videos closely—pausing, replaying, summarizing—they start to absorb the knowledge themselves. Over time, they move from being consumers of expertise to future experts. This approach not only speeds things up, it changes the way expertise flows through an organization. It makes sharing easier, learning more distributed, and documentation a collective act rather than a solitary chore.
