To truly measure the impact of learning and development (L&D), we need to go beyond traditional engagement metrics and look at tangible business outcomes. 🌟 Internal Mobility: Track how many employees advance to new roles or get promoted after participating in L&D programs. This shows that our initiatives are effectively preparing talent for future leadership. 📚 Upskilling in Action: Evaluate performance reviews, project outcomes, and the speed at which employees integrate their new knowledge into their work. Practical application is a strong indicator of training’s effectiveness. 🔄 Retention Rates: Compare retention between employees who engage in L&D and those who don’t. A higher retention rate among L&D participants suggests our programs are enhancing job satisfaction and loyalty. 💼 Business Performance: Link L&D to specific business performance indicators like sales growth, customer satisfaction, and innovation rates. Demonstrating a connection between employee development and these outcomes shows the direct value L&D brings to the organization.     How do we measure beyond attendance and satisfaction? This question lands in my inbox weekly. Here's a formula that makes it simple. You're already tracking the basics—attendance, completion, satisfaction scores. But you know there's more to your impact story. The question isn't WHETHER you're making a difference. It's HOW to capture the full picture of your influence. In my many years as a measurement practitioner I've found that measurement becomes intuitive when you have the right formula. Just like calculating area (length × width) or velocity (distance/time), we can leverage many different formulas to calculate learning outcomes. It's simply a matter of finding the one that fits your needs. For those of us who are trying to figure out where to begin, measuring more than just the basics, here's my suggestion: Start by articulating your realistic influence. The immediate influence of investments in training and learning show up in people—specifically changes in their attitudes and behaviors. Not just their knowledge. Your training intake process already contains the measurement gold you're looking for. When someone requests training, the problem they're trying to solve reveals exactly what you should be measuring. The simple shift: Instead of starting with goals or learning objectives, start by clarifying: "What problem are we solving for our target audience through training?" These data points help us to craft a realistic influence statement: "Our [training topic] will help [target audience] to [solve specific problem]." What this unlocks: Clear metrics around the attitudes and behaviors that solve that problem—measured before, during, and after your program. You're not just delivering training. You're solving performance problems. And now you can prove it.     Corporate training often feels like throwing seeds onto concrete. We mandate attendance, deliver information in a single format, and expect immediate growth. For neurodivergent professionals, standardized assessments rarely measure actual competency. They simply measure the ability to take a standardized test. Dr. Kirkpatrick developed a renowned model to evaluate training across four sequential levels: Reaction, Learning, Behavior, and Results. It is a brilliant clinical framework. But if we want it to work for a neurodiverse ecosystem, we must change how we measure growth at every level. Here are 10 neuro-inclusive ways to assess learning, mapped to the Kirkpatrick Model: 1/ Pre-Learning Reality: Live information dumps overwhelm working memory. Practice: Send reading materials 48 hours early so participants can process at their own pace. 2/ Advance Inquiry Reality: Spontaneous Q&A triggers anxiety and limits participation. Practice: Allow the team to submit questions anonymously before the live session. 3/ Regulation Pauses (Level 1) Reality: Long blocks of forced attention drain executive function. Practice: Mandate five minute biological processing breaks every 45 minutes to stretch, stim, or regulate. 4/ Multi Modal Anchors (Level 2) Reality: Auditory lectures fail visual and kinesthetic learners. Practice: Provide options. Let them watch a live demonstration, read a case study, or review a video. 5/ Structured Breakouts (Level 2) Reality: Unstructured group work creates heavy social ambiguity. Practice: Provide a strict, written rubric for peer roleplay so expectations are perfectly clear. 6/ Collaborative Polling (Level 2) Reality: Timed, silent quizzes spike cortisol and block recall. Practice: Use live polls or collaborative quizzes where small groups talk out answers before submitting. 7/ Flexible Demonstration (Level 2) Reality: Written tests do not equal practical mastery. Practice: Let employees choose to prove competency via a written summary, audio reflection, or practical demonstration. 8/ Implementation Maps (Level 3) Reality: Information without a plan quickly withers. Practice: Give participants time at the end to write down exactly how they plan to apply the new skill. 9/ Supervisor Support (Level 3) Reality: Managers often do not know how to support new habits. Practice: Provide supervisors with exact questions to check on the new skill without micromanaging. 10/ Reverse Cultivation (Level 4) Reality: We often train for skills the current environment does not support. Practice: Define the final organizational result first. Work backward to ensure the ecosystem allows that new behavior to survive. We must stop blaming the individual when the system is too rigid.     Here’s why only 11% of teams can evaluate if their training impacted results: Most training is not anchored to a work output. First, what's an output? An output is a valuable deliverable or service that is produced (to a measurable standard). Desired performance depends on the production of the outputs a role needs to deliver. Things like: - Territory Plan - Account Plan - Value Pyramid - Value Narrative - Qualification Criteria - Current State Analysis - Future State Assessment - Etc. So, why do so many struggle to prove value? The aim is developing knowledge and skills topics, usually on a vacuum (disconnected from the context as to how to apply them). While acquisition might happen, there's nothing concrete to transfer to the work environment and there's little emphasis on maintenance (ensuring the actions that produce the output take place consistently over time). Meaning little transfer happens and there is no specific and direct performance indicators to associate the enablement intervention to, leaving 89% incapable of measuring impact on the business. The 11% that can? They start with what valuable outputs (with measurable standards) need to be produced. THEN they identify the key actions that are required to produce the outputs. BEFORE any training is created, they ensure the environment supports the production of the outputs - then they fill the remaining gaps with training that seamlessly fits within that environment. Because the intervention is anchored to a valuable output (with measurable standards), the intervention can be reliably associated with KPIs and outcomes.     "You can’t manage what you don’t measure." Yet, when it comes to change management, most leaders focus on what was implemented rather than what actually changed. Early in my career, I rolled out a company-wide process improvement initiative. On paper, everything looked great - we met deadlines, trained employees, and ticked every box. But six months later, nothing had actually changed. The old ways crept back, employees reverted to previous habits, and leadership questioned why results didn’t match expectations. The problem? We measured completion, not adoption. 𝗖𝗼𝗻𝗰𝗲𝗿𝗻: Many organizations struggle to gauge whether change efforts truly make an impact because they rely on surface-level indicators: → Completion rates instead of adoption rates → Project timelines instead of performance improvements → Implementation checklists instead of employee sentiment This approach creates a dangerous illusion of progress while real behaviors remain unchanged. 𝗖𝗮𝘂𝘀𝗲: Why does this happen? Because leaders focus on execution instead of outcomes. Common pitfalls include: → Lack of accountability – No one tracks whether new processes are being followed. → Insufficient feedback loops – Employees don’t have a voice in measuring what works. → Over-reliance on compliance – Just because something is mandatory doesn’t mean it’s effective. If we want real, measurable change, we need to rethink what success looks like. 𝗖𝗼𝘂𝗻𝘁𝗲𝗿𝗺𝗲𝗮𝘀𝘂𝗿𝗲: The solution? Focus on three key change management success metrics: → 𝗔𝗱𝗼𝗽𝘁𝗶𝗼𝗻 𝗥𝗮𝘁𝗲 – How many employees are actively using the new system or process? → 𝗣𝗲𝗿𝗳𝗼𝗿𝗺𝗮𝗻𝗰𝗲 𝗜𝗺𝗽𝗮𝗰𝘁 – How has efficiency, quality, or productivity changed? → 𝗨𝘀𝗲𝗿 𝗦𝗮𝘁𝗶𝘀𝗳𝗮𝗰𝘁𝗶𝗼𝗻 – Do employees feel the change has made their work easier or harder? By shifting from "Did we implement the change?" to "Is the change delivering results?", we turn short-term projects into long-term transformation. 𝗕𝗲𝗻𝗲𝗳𝗶𝘁𝘀: Organizations that measure change effectively see: → Higher engagement – Employees feel heard, leading to stronger buy-in. → Stronger accountability – Leaders track impact, not just completion. → Sustained improvement – Change becomes embedded in the culture, not just a temporary initiative.   • Following up on my post on training transfer, here's the breakdown of the four critical factors you need to consider:  1. Analyze the Work Environment: Before training begins, identify barriers to applying new skills. Are there policies that block implementation? Will supervisors actively support transfer of learning? What about resource availability? I've seen cases where existing approval processes made it impossible for trained staff to use new skills. Also consider workplace stressors—being understaffed, hierarchy issues, or team dynamics can prevent even well-trained employees from performing. If decision-making under stress is critical, train under realistic pressure conditions. 2. Understand Your Learners: Develop diverse personas based on experience levels, prior knowledge, and cultural backgrounds. A novice needs a completely different pathway than an expert. If behavior change efforts have failed before, dig into why—more training may not be the answer. Use pre-tests, learner interviews, or interviews with SMEs in direct contact with learners in case you can't reach the learners to uncover the real barriers. 3. Design Skills-Based Experiences: Tie learning directly to real tasks using frameworks like Cathy Moore's Action Mapping and Richard Clark's Cognitive Task Analysis. Go beyond observable actions to uncover invisible cognitive processes and decision-making strategies. Create scenario-based assessments, demonstrations, or role-plays that test application, not just recall. Use spaced repetition for mastery and provide job aids like task-centric checklists for post-training support. 4. Measure Learning Effectiveness and Transfer: Start your design with evaluation metrics, but don't stop at course completion. Follow up 2-3 months after training to measure if learning was actually applied and identify any barriers preventing transfer.     Training didn’t fail. Your evaluation did. Every year, organizations spend $92B on leadership training. Every year, leaders review the happy sheets, high ratings, high completion. Box checked. Then the year ends. Engagement is flat. Turnover rises. Pipeline is weak. ROI is unclear. And the conclusion gets thrown out: “Training doesn’t work.” That’s not true. You measured reaction. You measured completion. You stopped before behavior. That’s not a training problem. That’s an evaluation gap. Kirkpatrick made it simple: Level 1: Did they like it? Level 2: Did they learn it? Level 3: Did they change? Level 4: Did the business move? Most organizations stop at Level 2 and call it ROI. Only 12% of employees actually apply what they learn. That gap, between learning and doing, is where ROI lives or dies. Behavior change isn’t automatic. It has to be designed, activated, and measured. That’s the work I do. No metrics, no accountability, no transfer to the job. Make It Stick (Playbook) 1. Diagnose leadership gaps aligned to strategy. 2. Tailor by level (frontline, mid, exec). 3. Blend formats (live, digital, simulations, peer labs). 4. Build application sprints with manager check-ins. 5. Coach, mentor, and measure quarterly. Leadership training becomes “effective” the moment it changes how leaders lead on Monday—and you can see it in the numbers by Friday.     Think about why you offer training and development programs for your people. Like actually think about it. Is it to grow and develop your people? Is it to drive ‘high performance’? That elusive term that we all use but don’t really understand what it really means. Is it to drive a whole of business, or team, initiative? For what purpose do you run them?   I don't think we are clear enough on the intent behind them. It could be any of the above. If it is to drive a high-performance business, then a high performance of what? What do you need to shift? Measure that. And create accountability if you are not achieving it. But instead, we do a roll call of who came and then ask them to fill in a ‘happy’ sheet (training evaluation) of what they thought. And that is typically it. The problem with measuring attendance and their satisfaction on the day is this. Just because they rocked up doesn’t mean they are engaged. They could be doing emails (if online) or just doing the corporate nod to agree with what is being said but have no intention of implementing. They could’ve been told to come. So they do just that. And if someone doesn’t show, it could mean so many things; they have too much on, they have no interest, they have been to similar content in the past; it’s boring; and the list goes on. Attendance could mean so many different things. It’s not the important thing to measure. We make too many assumptions from the data and it’s not useful.   We have a stance that; Training isn’t compulsory. But changing behaviour is.   We need to get explicit about what we want to see differently.   To improve performance, we might measure a decrease in ‘surprise conversations’ occurring in performance reviews. We might want to increase the volume and quality of 1on1’s.   To improve productivity, it might be a reduction in tickets or errors created. It could be improving turnaround times for work or products.   To improve engagement, we might look at the reduction in regrettable turnover or an increase in staff turnover, for the short term. Or ask people how much ‘on the job’ feedback they are getting on a weekly basis.   Everything is measurable.    Measuring attendance is not where the conversation is useful.
