    My approach to developer productivity metrics has changed a lot in the last few years. I used to recommend that leaders go deep in the research — SPACE, DORA, DevEx — to come up with their own list of metrics that fits their leadership and business needs. But now we have more information about what’s actually working in the field, and my guidance has changed. I have a very clear answer about what to measure, and it's the DX Core 4 framework. DX Core 4 unifies SPACE, DORA, and DevEx, and gives you a prescriptive list of key metrics to track. 🔹 Robust: Four dimensions that hold each other in tension for a comprehensive view into performance. 🔹 Easy to deploy: Get a baseline in weeks, not months. 🔹 Balanced: Qualitative and quantitative data to tell you not just what’s going on, but why, so that you can improve. 🔹 Peer benchmarks: See industry 50th, 75th, and 90th percentile values, including segmentation for size, sector, and even mobile engineers. This framework is based on years of research and field experience from real companies using metrics in their day-to-day operations.     For decades, engineering teams have been measured by lines of code, commit counts, and PRs merged—but does more code actually mean more productivity? 🚀 Some of the best developers write LESS code, not more. 🚀 The fastest-moving teams focus on outcomes, not just output. 🚀 High commit counts can mean inefficiency, not impact. Recent research from DORA, GitHub, and real-world case studies from IT Revolution debunk the myth that developer activity = developer productivity. Here’s why: 🔹 DORA Research: After studying thousands of engineering teams, DORA (DevOps Research & Assessment) found that the best teams optimize for four key engineering performance metrics: ✅ Deployment Frequency → How often do we ship value to users? ✅ Lead Time for Changes → How fast can an idea go from code to production? ✅ Change Failure Rate → Are we improving quality, or just shipping fast? ✅ MTTR (Mean Time to Restore) → Can we recover quickly when things go wrong? → Notice what’s missing?     Discussed how to measure "productivity" with Nick Wienholt yesterday. Here are some notes and observations: 1. We should plot the number of lines of code written by AI versus a human developer and drive towards 100% <<---- (NOT - DON'T do this) 2. We should see an increase in velocity when using AI and drive it as high as possible <<---- (NOT - DON'T do this) 3. We should see a decrease in the number of developers in terms of number and cost. <<---- (NOT - DON'T do this) We are seeing industry "leaders" (I'm looking at you facebook) talk about AI impact using all three. We have to offer better alternatives. We have to be explicit about what type of improvements we expect. We have to be explicit about what we RISK when doing that. If you know me at all, you know I think performance is a six-dimensional tug-of-war (see image). When we pull on any performance rope, we risk negatively impacting others. So, when we "change" a process (and AI coding is a change), we need to be aware of the impact. If there are gaps in our performance measurement, then we are likely blindly causing demise. Six dimensions sound like a lot. But, often one measure is an indicator for more than one dimension. I'm thinking about this NOW, so I don't have full answers yet, but here is my first draft: 1. Do the right stuff: When using AI, are we cherry picking AI-able work versus business outcome work? For me, are we doing work in the DESIRED order? (I call this the wrong-order-o-meter) 2, 3. Do Lots and Do Predictably: These go together. They are a cadence. The actual values indicate whether we are moving too fast or too slow. If we are doing the right stuff, then this just needs to be stable. For me, this is "Product releases per x"—just confirming that stuff is going out the door, not just being written. 4. Do it fast: This is where I hope we can have UI make an impact. It has to make it faster concerning customer impact (not just coding time impact). Ideas, features, and bug fixes spend a lot more time scheduled than being done. "Lead time reduction of delivered high priority features and fixes" (time from created to delivered, NOT started dev to finished dev). 5. Do it right: MAJOR guardrail. This has to measure whether what we delivered solved the real problem and didn't require remediation. I'm going to say we measure "Release rollbacks"—start with production, get that to zero, and then measure in a pre-prod environment as well. Mistakes happen, so zero is just as bad as too many. A stable rate not increasing (or decreasing) is my preferred approach here. 6. Sustainability (keep doing it): Traditionally, it was a people metric. Do the teams work and deliver at a sustainable pace? There is a system component to this, where technical debt is increasing fast. I think unintended breaking changes by AI are a key measure here. Perhaps Release Rollbacks are an indicator that even the strongest AI is unable to make safe changes to the system. Thoughts?

    The best-performing software engineering teams measure both output and outcomes. Measuring only one often means underperforming in the other. While debates persist about which is more important, our research shows that measuring both is critical. Otherwise, you risk landing in Quadrant 2 (building the wrong things quickly) or Quadrant 3 (building the right things slowly and eventually getting outperformed by a competitor). As an organization grows and matures, this becomes even more critical. You can't rely on intuition, politics, or relationships—you need to stop "winging it" and start making data-driven decisions. How do you measure outcomes? Outcomes are the business results that come from building the right things. These can be measured using product feature prioritization frameworks. How do you measure output? Measuring output is challenging because traditional methods don’t accurately measure this: 1. Lines of Code: Encourages verbose or redundant code. 2. Number of Commits/PRs: Leads to artificially small commits or pull requests. 3. Story Points: Subjective and not comparable across teams; may inflate task estimates. 4. Surveys: Great for understanding team satisfaction but not for measuring output or productivity. 5. DORA Metrics: Measure DevOps performance, not productivity. Deployment sizes vary within & across teams, and these metrics can be easily gamed when used as productivity measures. Measuring how often you’re deploying is meaningless from a productivity perspective unless you’re also measuring _what_ is being deployed. We propose a different way of measuring software engineering output. Using an algorithmic model developed from research conducted at Stanford, we quantitatively assess software engineering productivity by evaluating the impact of commits on the software's functionality (ie. we measure output delivered). We connect to Git and quantify the impact of the source code in every commit. The algorithmic model generates a language-agnostic metric for evaluating & benchmarking individual developers, teams, and entire organizations.     Two metrics every PM needs to track correctly. Lead time and cycle time show hidden problems. Most new PMs think these are the same metric. They're not. Cycle time is actually PART of lead time. Why this matters: Your team finishes tasks in 5 days. But stakeholders wait 3 weeks. Where did 16 days go? Think restaurant kitchen during dinner rush: → Customer orders steak at 7:00 PM → Ticket sits in queue 20 minutes → Chef starts cooking at 7:20 PM → Cooking takes 15 minutes → Waiter delivers at 7:40 PM 𝗟𝗲𝗮𝗱 𝗧𝗶𝗺𝗲 = 40 minutes total (When customer placed order → When they got food) 𝗖𝘆𝗰𝗹𝗲 𝗧𝗶𝗺𝗲 = 15 minutes (When chef started working → When dish was ready) The 25-minute gap reveals: → Queue waiting time → Handoff delays → Process bottlenecks In your projects: Lead Time = Request arrives → Work delivered Cycle Time = Work starts → Work finished Why track both? → Lead Time = Delivery predictability for customers → Cycle Time = Team's actual productivity The gap between them? That's where your bottlenecks hide. 𝗖𝗼𝗺𝗺𝗼𝗻 𝗺𝗶𝘀𝘁𝗮𝗸𝗲 𝘁𝗼 𝗮𝘃𝗼𝗶𝗱: Don't mix all work types together. Regular features take 2 weeks. Bugs take 2 days. Urgent fixes take 2 hours.     TOC Jedi insights: On Metrics… “If the metric improves but the business does not, you are tracking the wrong thing.” Metrics are meant to guide us. But too often, they become a game. What do we see? • KPIs chosen because they are easy to measure, not because they reflect impact. E.g., are you tracking lost sales and margin due to misallocation of stock, or just fill rates and average inventory levels? • Departments optimizing their own numbers, while the system as a whole stagnates. E.g., what is the impact on overall productivity when we squeeze another 5% utilization out of a non-constraint machine, while the real constraint is still starved or overloaded? • Dashboards full of “green” indicators, while profits, growth, or customer satisfaction remain flat. E.g., a Customer Success team proudly reports contacting 95% of their target accounts, but customers still churn because the real problems were never addressed. A good metric does not just describe, it directs. It must connect to the goal of the system and highlight the leverage points that move the business forward. When metrics drift from the goal, three traps appear: ▪️Vanity metrics — activity looks impressive, but throughput and results do not improve. ▪️Local optimization — a department improves its own metric, but overall business performance does not improve, and may even decline. ▪️Lagging measures — the data looks fine, until the damage is already done. True metrics reveal cause and effect. They show how today’s decisions affect tomorrow’s flow. They align departments around one reality: improving the performance of the whole, not just the parts. 💡 The TOC Jedi knows: metrics are not the goal.     Stop chasing waterfall (and vanity metrics)! Forget vanity metrics and focus on 4 simple Flow Metrics. Vanity metrics like velocity or the number of commits or pull request reviews by developer, can do more harm than good. "What gets measured, gets managed" Which means, what gets measured gets gamed - and developers are some really smart people who quickly learn to game the system. Flow Metrics are in your system anyway and can help you create a better narrative around metrics. You are not measuring individual contributions. You are not comparing one team with another. You simply want to create a more stable and system - by improving the flow of work. Here are the 4 Flow Metrics: -> Work In Progress: The number of work items started but not finished. Too much WIP? Expect delays, context-switching, and all the madness that follows. ->Throughput: The number of work items finished per unit of time. Think of it as a speedometer for value delivery. -> Work Item Age: The amount of elapsed time between when a work item started and the current time. High values here? Work is probably waiting around longer than it’s getting done. A crucial measure for predictability. -> Cycle Time: The amount of elapsed time between when a work item started and when a work item finished. How long work takes from start to finish - gives you an idea to determine "when it will be done" Follow me for more tips on improving your ways of working!
