    Measuring cognitive load in UX matters because every click, scan, decision, and search consumes limited cognitive resources. When that effort becomes excessive, users make errors, miss critical information, abandon tasks, or lose trust in the system. Cognitive workload is different from stress, fatigue, or usability scores. It is a direct measure of how much mental capacity is being spent to complete a task in real time. To measure it properly, researchers look into the brain, the body, the eyes, human behavior, voice, facial strain, and even self-report. Each method reveals a different layer of what the user is going through. Neurophysiological tools such as EEG and fNIRS show how much the brain is working. EEG captures rapid electrical changes and helps identify spikes in mental effort during decision making. fNIRS shows changes in oxygenated blood in the cortex when working memory and attention increase. When these two are combined, we get a clearer picture of mental strain moment by moment. Physiological and autonomic responses also change under load. Heart rate and HRV shift when effort rises, and skin conductance increases when the user is pushing through a demanding task. These signals are wearable, continuous, and useful in real environments, but they also react to stress, movement, or temperature, so they work best as part of a multimodal strategy. The eyes tell a story that almost no user could verbalize. Pupil dilation grows when tasks get harder, and fixation patterns reveal how much work is being done to search, compare, or understand. Eye tracking is natural to users and already lives in phones, laptops, and VR headsets, making it one of the most powerful tools for future adaptive systems. Behavioral data provides a grounding truth. Slower reaction times, more clicks, more scrolling, or increased variability in how users interact with an interface often reveal hidden cognitive friction. Secondary tasks or small psychophysical probes can quantify “spare cognitive capacity,” helping designers understand when a user is holding on or overloaded. Even the voice and face give us clues. Speech becomes slower and more monotone when thinking becomes harder. Posture shifts and micro expressions reveal subtle strain. These signals are easy to capture remotely, but they overlap with emotion, so they need to be interpreted carefully. And yes, subjective methods like NASA-TLX still matter. They capture what physiology cannot: how the user feels about the work they just did. They are not replacements for objective signals but valuable partners in triangulating the real experience. The takeaway is simple. Measuring cognitive load in UX is not about finding one perfect sensor.     For those interested in my Claude agents, I've built a Cognitive Load Analyzer that calculates a Cognitive Load Index for a given codebase (link in the first comment). The CLI is scored 0–1000 and grounded in Sweller's Cognitive Load Theory and the Team Topologies approach to software ownership. It measures 8 dimensions, each normalized to a 0–1 scale using sigmoid functions:  1. Structural Complexity — cyclomatic + cognitive complexity  2. Nesting Depth — how deep your control flow goes  3. Volume / Size — file length, function count, parameter sprawl  4. Naming Quality — semantic clarity of identifiers  5. Coupling — dependencies, fan-in/fan-out, import weight  6. Cohesion — how well modules stick to a single responsibility  7. Duplication — cloned logic via jscpd analysis  8. Navigability — how easy it is to find your way through the code These aren't just summed up. A weighted aggregation with interaction penalties captures how dimensions compound — deep nesting plus poor naming is worse than either alone.  What makes this different from yet another linting report:  • LLM-based naming assessment. Dimension 4 uses Claude itself to evaluate whether our variable and function names actually communicate intent. No static analysis tool can do this. • Sigmoid normalisation. Every dimension maps to a consistent 0–1 scale, making scores comparable across languages and projects. * Research-backed. 52 sources researched, 42 cited — from academic literature to industry practice. * 30+ languages supported via lizard for static metrics, with graceful fallback to heuristics when parser support is missing. Under the hood, it runs as a Claude Code subagent — combining specialized skills (lizard for structural metrics, jscpd for duplication) with Claude's own LLM capabilities for the things static tools simply cannot assess. The result: a single, interpretable number that tells our team where cognitive load is accumulating — and a per-dimension breakdown that tells us why.     AI adoption without cognitive load management is setting teams up for mental overload. So many organizations are rushing to integrate AI tools across workflows, but ignoring the neuroscience of how much new information and decision-making the brain can handle before performance degrades. Here's what we know from the research: Working memory has hard capacity limits, and every new tool, interface, or decision point draws from the same finite cognitive resources. Studies on cognitive load theory consistently show that when task complexity exceeds available working memory capacity, learning and performance both decline. Introducing AI without structure adds extraneous load, the kind that doesn't contribute to better outcomes but still taxes the prefrontal cortex. Here are 15 ways we can deploy AI while protecting our teams' cognitive bandwidth: - Introduce one AI tool at a time rather than bundling multiple new systems - Automate repetitive low-stakes decisions first, freeing working memory for complex judgment - Use AI to pre-filter information so teams receive curated, not raw, data - Build standardized prompts so people aren't reinventing their approach each session - Let AI handle meeting summaries and action items to reduce encoding burden - Create clear guidelines for when to use AI versus human judgment - Schedule AI training during circadian peaks for better retention - Use AI to reduce context-switching by consolidating communication channels - Pilot tools with small groups before organization-wide rollouts - Provide decision frameworks so AI outputs don't create new ambiguity - Automate status updates and progress tracking to lower monitoring load - Use AI for first-draft generation, letting humans focus on refinement - Designate "tool-free" deep work blocks to allow cognitive recovery - Collect feedback on perceived mental effort, not just productivity metrics - Revisit and retire tools that aren't reducing load as intended When we exceed working memory thresholds, things can go wrong very fast. People's accuracy drops, their errors increase, and burnout, which was already a problem prior to the AI boom, accelerates even faster. AI should reduce the cognitive demands on our teams, not add another layer of complexity they have to manage.

  • Can GenAI make strong students perform worse? That's what we found. In a new paper forthcoming in the Academy of Management Learning & Education, we examined what happens when business school students use GenAI on a time-pressured, ill-structured case with no clear goal — combining an experiment with qualitative interviews. Our core finding is quite striking: low performers improved with GenAI, while high performers declined. This is not entirely intuitive, but a cognitive load perspective helps explain the mechanism and sheds light on the challenge of using GenAI. For low performers, GenAI can reduce intrinsic load by providing structure, language, and a workable starting point. Because they have less existing domain knowledge, the output can be relatively easy to digest: it is not competing with much prior understanding and can just be copy-pasted. For high performers, the effect is the opposite. It can add extraneous load by forcing them to compare, filter, and integrate large volumes of plausible AI-generated text with what they already know. Under time pressure, that can create information overload and disrupt the cognitive processing needed to generate new understanding. So the issue is not simply whether students learn to use GenAI well, have AI literacy and know unique prompting strategies. Good GenAI integration requires attention to cognitive load. Students need enough cognitive space to process information, evaluate it critically, and turn it into understanding rather than just more text to stare at, on a screen. That has clear implications for how we design teaching, exams, and the role GenAI should play in educational settings. This pattern is tied to a time-pressured, ill-structured task, and the picture would likely be different without that time pressure, especially for high performers. But the broader implication remains: more AI-generated information is not always better. Sometimes the best option is not to ask for more. At some point, more output can overload the user and even produce a reversal of expertise. CLT is about how our brain handles learning. It reminds us: mental effort is limited. If we overload learners, they disconnect. Instead, let’s design smarter — so people learn because of your course, not despite it. 🧠 CLT breaks mental load into three types: 1. Intrinsic Load (natural complexity) 📌 What it is: The difficulty of the material itself. ✅ Tip: Break it down into digestible chunks and build up step by step. 2. Extraneous Load (distracting noise) 📌 What it is: Unnecessary info or poor design that gets in the way. ✅ Tip: Cut the clutter. Clean visuals. Simple words. Clear structure. 3. Germane Load (productive effort) 📌 What it is: Mental effort that helps learning stick. ✅ Tip: Add practice, reflection, real examples, comparisons. 💡 Design smarter with CLT: Manage complexity with structure and flow Reduce distractions and overload Boost engagement with meaningful tasks 🔍 Before you ship your course, ask: Will learners understand, remember, and use this, or just survive it? CLT isn’t theory. It’s your secret weapon for creating training that works.

  • 205 → 97 eye movements per chest X-ray Researchers tracked radiologists’ eyes to see how AI and structured reporting reduce cognitive load. This is what they found. They compared 3 reporting modes for bedside chest radiographs: - Free-text reporting - Structured reporting (SR) - AI-prefilled structured reporting (AI-SR) 1. Visual attention: number of saccades (how many times a radiologist’s eyes rapidly move from one spot to another on the X-ray image itself) - Free-text: 205.1 ± 134.8 - SR: 123.1 ± 88.3 - AI-SR: 96.9 ± 58.0     -40% saccades with SR, −53% with AI-SR vs free-text. The radiologist understands where to look faster and rechecks the same areas less often. 2. Visual attention: total fixation duration (seconds spent on a report display field) - Free-text: 11.4 ± 4.7 s - SR: 4.8 ± 2.6 s - AI-SR: 3.6 ± 0.8 s - P < 0.001     Radiologists spend ~3× less time reading text with SR and AI-SR. 3. Next, the researchers identified an interesting insight. SR shifts novice readers’ attention by +6.4 percentage points from text to image. At the same time, for non-novice (experienced) readers, there was no significant change -experienced radiologists remain image-focused regardless of the reporting mode. Overall, this appears to be one of the first studies of its kind to directly examine how cognitive load changes depending on AI use and reporting mode. Thoughts?     🧠 How To Reduce Cognitive Load In UX. How people make choice, how to make products less demanding — and dismantling some UX myths ↓ 🤔 People go through a huge number of choices every day. ✅ We’re very efficient in scanning, skimming and skipping. ✅ Users often rely on small “islands” of sections to use daily. ✅ Experts often prefer to see all options or features at once. ✅ People are happier by choosing from a small set of choices. 🤔 The biggest challenge isn’t managing too many options. ✅ The problem is how poorly organized these options are. ✅ It’s also having too many *similar* options to choose from. 🤔 Similar options → users get confused, frustrated, paralyzed. 🚫 Number of clicks/taps are poor indicators of good/bad UX. 🚫 Don’t enforce users to keep information in working memory. ✅ Avoid sliding panels/overlays: show content in split screens. ✅ Run card sorting on features, filters, attributes, menu items. ✅ Break down complex decisions in a set of smaller decisions. ✅ Flows with more pages might work better than 1 single page. UX is filled with confusing misconceptions and myths. Beware of the “3-clicks-rule” as users typically don’t mind an extra click if it’s clear and predictable — and as long as it’s not repetitive or slows down their daily workflow. Also, don’t rely on “7±2 rule” for navigation: it’s not about the number of navigation items, but how many of those we have to keep in our working memory. People don’t always use your product the way you imagined they would. In fact, it's common to see people using only small portions of a complex product frequently — almost identifying small islands of clarity that help them in their daily work, while avoiding obscure or daunting parts of the product because they haven’t managed to learn how to use them yet. But once they do learn how to use them, their efficiency grows, and so do their expectations of how customizable, flexible and sophisticated the feature should be. There, it's not about the number of features or clicks or taps or how many items they can keep in their working memory. It's about a highly accurate mapping of how people think and how the interface works. And: expert software must be complex as it must match the complexity of the real world. It requires a vast number of attributes, settings, views, panels, data points. However, complex products don’t have to be complicated in use if they make sense to end users, and they can be proficient with them. There, the worst thing we can do as designers is to oversimplify. We shouldn’t assume that people always struggle with complexity. They struggle with products they don’t understand. They also learn products and navigational paths over time, making tremendous progress in just a few days. Help users avoid confusion and make fewer mistakes, and they will use even complex products effortlessly over time. [Sources and resources in the comments below ↓]
