Time blocking fills a calendar. Time allocation fulfills a vision. I learned that the hard way. Years ago, I was “blocking time” like crazy. Recruiting blocks. Call blocks. Follow-up blocks. I had a calendar full of good intentions. But here’s the truth: I rarely honored those blocks. If a meeting ran long, I’d move the block. If I was tired, I’d skip it. If something urgent came up, I’d erase it altogether. Blocking time gave me the illusion of progress. But it wasn’t moving me closer to my vision. Everything changed when I started allocating time instead of blocking it. Allocation is different. It’s a commitment you make in advance before the moment arrives, that says, “This is happening, no matter what.” For a recruiting leader, that’s everything. Because without allocated time: Vision is always out in the future. Recruiting never becomes a daily standard. Growth always stays “someday.” When you allocate time, you’re building a system you can trust: Affirmation allocation → Every conversation starts with affirmation. Vision allocation → Time set aside to refine and share where you’re going. Value allocation → Weekly moments to deliver something useful. Relationship allocation → Time to connect over coffee, lunch, or events. Objection allocation → Practice responses before the moment, not during it. Social allocation → Show up online with consistent posts and engagement. Follow-up allocation → Daily rhythm that ensures no one slips through the cracks. This isn’t about perfect schedules. It’s about standards. Most leaders block time. Few leaders allocate it. And that’s why few leaders ever fulfill their vision.

What do you do when you have lots of tasks to complete and are restricted by time? I time block. I thought everyone did until I was recently on a call with several people who were totally new to the concept. As a business owner who serves multiple clients, a mother, a trustee of First Class Foundation UK a vice chair for Ethical Equity and all the other hats I wear, I couldn’t function without time blocking. I follow this exact process to ensure that I am able to remain productive, complete tasks, manage my time effectively and reduce the chances of me becoming overwhelmed. 1. **List all of the the tasks I have to complete in the time period** 2. **Break the tasks down into a checklist in Trello. Typically a big task will require a number of sub tasks in order to complete. These form the checklist** 3. **I estimate how long it would take me to complete a task, based on how long it normally would take me. I then allocate a block of time to work on this task. I normally over estimate to be safe. If I think it will take 30 minutes, I will allocate 50 minutes.** 4. **I set start and end times for my entire day, including the documented tasks but also including breaks.** 5. **Once a time slot is complete, I move on to the next.** If you often find yourself overwhelmed with all of your tasks, give the above a try and see how it goes. Last week, I felt like 24 hours weren’t enough — there was just too much to do. But instead of trying to cram everything in, I asked myself: What if the problem isn’t time, but energy? So, I ran this experiment: 1. 𝗜 𝗽𝗹𝗮𝗻𝗻𝗲𝗱 𝗺𝘆 𝗱𝗮𝘆 𝗮𝗿𝗼𝘂𝗻𝗱 𝗲𝗻𝗲𝗿𝗴𝘆 𝗹𝗲𝘃𝗲𝗹𝘀, 𝗻𝗼𝘁 𝘁𝗵𝗲 𝗰𝗹𝗼𝗰𝗸. High-energy tasks (creative work, deep thinking) went into my peak focus hours. Low-energy tasks (emails, admin, calls) were reserved for sluggish moments. 2. 𝗜 𝘁𝗿𝗮𝗰𝗸𝗲𝗱 𝗲𝗻𝗲𝗿𝗴𝘆 𝗱𝗿𝗮𝗶𝗻𝗲𝗿𝘀. Every time I felt mentally tired, I noted what caused it. Turns out, it wasn’t work—it was distractions, decision fatigue, and task-switching. 3. 𝗜 𝗲𝗺𝗯𝗿𝗮𝗰𝗲𝗱 ‘𝘀𝘁𝗿𝗮𝘁𝗲𝗴𝗶𝗰 𝗹𝗮𝘇𝗶𝗻𝗲𝘀𝘀.’ Instead of pushing through exhaustion, I took recovery breaks: a walk, music, or even doing nothing. Surprisingly, these made me more productive, not less. 4. 𝗜 𝗹𝗶𝗺𝗶𝘁𝗲𝗱 ‘𝗳𝗮𝗸𝗲 𝘄𝗼𝗿𝗸.’ I gave myself only two slots for checking messages/emails—morning and evening. Anything urgent? People knew how to reach me. This whole exercise worked wonders for me. Later that week, I worked fewer hours but got more done. The real bottleneck isn't a lack of time—it’s how we manage our energy. Have you tried something like this? The more your calendar fills up, the more your energy runs out. And you're acting less like a human and more like a meeting robot. Leaders need to start breaking the habit of optimizing every second of their day. When we talk about protecting our time, it's often through the lens of being super productive at work. But our careers don't exist in a vacuum. When you protect your time as a whole, you feel more energized for all parts of your life. Protecting your calendar isn't as big of a task as you might think: 1️⃣ Guard Your Best Hours ↳ Back-to-back meetings leave no space to think clearly or do meaningful work. → Schedule deep-work around when you have the most energy. → Organize your space so you have no distractions. 2️⃣ Use the Eisenhower Matrix ↳ Urgent requests drown out what actually matters long-term. → Evaluate meeting requests based on urgency and importance before accepting. → Focus on high-impact work that moves your goals forward. 3️⃣ Set Boundaries & Buffers ↳ Your day is one continuous sprint with no time to breathe. → Define clear working hours and communicate them to your team. → Build 15-minute buffers between meetings to reset. 4️⃣ Automate the Small Stuff ↳ Admin eats away hours you could spend on work that energizes you. → Connect your calendar to booking tools. → Set up automatic reminders for recurring tasks. 5️⃣ Color-Code & Label ↳ You can't tell what truly deserves your attention from your calendar. → Assign specific colors to different event types. → Adjust time allocation based on what matters to your focus. 6️⃣ Review & Refine Weekly ↳ Time-wasting patterns repeat because you never stop to notice them. → Block 20 minutes every Friday to audit what did and didn't work. → Aim to clear out one thing next week that won't be useful. 7️⃣ Start-up & Shut-Down Rituals ↳ Work bleeds into your life with no clear beginning or end. → Use the first and last 10 minutes of your day to prioritize and focus. → Close your laptop at a set time and don't reopen until morning. 8️⃣ Gatekeep Meeting Invites ↳ Other people's urgency becomes your entire day. → Ask whether each meeting moves goals forward before accepting. → Set clear agendas and time limits for meetings you do accept. Yes, protecting your time gives you space to be more productive. And it also allows you to manage your energy for different parts of your life. You think more clearly. I recently sat down with the CEO of a nearly 8 billion company in his office, and I was struck by his deliberate approach to time management. All executives keep a full schedule and must master effective time management. However, he took "hyper-scheduling" to another level—but with a thoughtfulness that transformed what could be an oppressive system into a powerful tool for effectiveness. Every minute of his day was accounted for. And I mean every minute. The real kicker? This was all printed out on a sheet on his desk and on the white board in his office. A constant visual reminder of his time allocation. What struck me the most about this approach was the intentionality. By having every commitment visibly mapped out, he gained complete awareness of his time allocation. This transparency made it impossible to ignore when he was overcommitted, forcing conscious trade-off decisions rather than simply cramming more into an already full day. Time as a Fixed Currency He viewed his calendar as a fixed budget that couldn't be exceeded. When a new opportunity arose, he would have to open his calendar and ask, "What am I willing to remove to make room for this?" This forced immediate prioritization decisions rather than defaulting to "yes" and figuring it out later. So, I know what you’re thinking, that this is a cool story, but what’s the benefit to this approach? → Strategic Focus By pre-deciding where his time goes, he prevents reactive work from dominating his day. → Reduced Decision Fatigue The system eliminates hundreds of small daily decisions about time allocation. → Psychological Clarity Having a visual representation of time commitments creates clear expectations. → Improved Meeting Quality Unconventional meeting lengths force preparation and focus. → Value-Based Time Allocation The system makes it easy to reassess if time allocations still match priorities. The transparency of the system makes it impossible to fool himself about where his time actually goes versus where he claims his priorities lie. Most people's relationship with time is passive. This system forces an active relationship with one’s most limited resource.

You know how new nonprofit Executive Directors are always advised to look for and implement early wins? Which are sometimes hard to find. Here’s a ready-made one just for you. Start with your team’s calendar. Do you have 10 hours of meetings scheduled next week? You can free up 2.5 hours, no new funding needed, just by cutting 15 minutes from the traditional hour-long time slot. If your team averages 10 hours of meetings a week, trimming each one by just 15 minutes saves 2.5 hours for each person in the meeting. Every week. Think about that. Every person in that meeting gets back 10 hours each month. Imagine what you could do with that time: • Strengthen relationships with key partners • Go for a walk • Call supporters • Chat with the people you serve • Take a moment to slow down and think deeply about one issue • Have lunch with friend/family Instead of defaulting to one-hour meetings, make them 45 minutes. You won’t miss those 15 minutes if you: 1. Keep the agenda focused and doable in the timeframe. 2. Stick to a hard stop. Always end on time. 3. End with decisions. Meetings should lead to action, not more meetings. That’s it. An early win that shows you value impact over busy. And the people doing the work.

Stop playing TETRIS with your service schedule. 🎮 It’s not a game—it’s your customers’ experience and your revenue on the line. Service Schedulers try to be clever by asking customers 20 questions before they can book a service. The idea was to diagnose the issue upfront, assign the perfect technician, and slot the job just right. Sounds great.... except it doesn’t work in real life. Here’s the reality check: • 🙅 Customers bail. No one wants to fill out a long interrogation just to get an oil change. The more complicated the form, the more likely they abandon it or choose a local shop instead. • 🔧 Self-diagnosis fails. Drivers aren’t mechanics. Expecting them to correctly identify a mysterious clunk or warning light via an online form is wishful thinking. Bad info in equals bad planning. You end up scheduling the wrong work, with the wrong tech and time. • 🧩 The schedule falls apart. That “perfect” puzzle of appointments can’t handle real-world surprises. One walk-in customer or an unexpected repair and boom—your tightly planned calendar collapses into chaos. The fix? Simplify. Let’s make it easy: allow customers to book a basic time slot and leave the detailed diagnostics to your team. Triage is best performed with the patient present! • ✅ Give a few, simple choices: ask customers if they need express service (quick maintenance) or the main shop (bigger issues). That’s it. No more twenty-question games. • ✅ Advisor triage: when the car arrives, your service advisor greets the customer and diagnoses the issue on the drive. Human-to-human interaction, real diagnostics in real time. Upsell face to face! • ✅ Flexibility: with a simpler schedule, you have buffer for the unexpected. Fewer surprise walk-ins throwing off the day because you’ve made room to adjust. What’s the payoff? Happier customers who actually complete the booking and show up. A smoother flow in the service lane—because the right work goes to the right tech at the right time. More cars through the shop, more ROs completed, more revenue in the till. And your team isn’t constantly scrambling to rearrange a Tetris puzzle of appointments. Bottom line: It’s time to ditch the Tetris scheduling mentality.
