I made a mistake early in my career that cost a client three weeks and a significant amount of money. I specified a cooling system based on the maximum design load without fully modeling the part-load conditions the facility would actually operate under for 90 percent of its life. The system worked perfectly at full load. But at partial load, which is where every datacenter spends most of its time during ramp-up, the cooling equipment was oversized and cycling constantly. Compressors short-cycling. Valves hunting. Controls oscillating because the system could not modulate smoothly at low loads. The equipment was not wrong. The design approach was wrong. I had optimized for the worst-case scenario and ignored the scenario that actually mattered most. That experience changed how I approach every project. Now we model facility performance across the full range of expected operating conditions, not just the peak. We select equipment and design controls specifically for smooth operation at 30, 50, and 70 percent load because that is where the facility will live for months or years before it reaches full capacity. I was once responsible for coordinating the Preliminary Design Review (PDR) for an airplane that, quite literally, wouldn’t get off the ground. At the time, I was working for the largest aerospace engineering company in the world—renowned for creating cutting-edge fighter jets. With such a wealth of experience and reputation, you’d think success in any airplane project would be guaranteed. Think again. This project fell victim to the same pitfalls that can derail any technical development effort. The fundamental forces of flight—lift, weight, thrust, and drag—are concepts most engineering students learn to calculate early on. So how did this project progress so far without an accurate assessment of the design's weight? As is often the case, the problem had as much to do with people and processes as with engineering. The team behind the project was an exceptionally innovative group of idea-makers, deeply trusted by their customer. Their relationship was so close, it seemed they had collectively fallen in love with the concept of the airplane. In their enthusiasm, they overlooked critical systems engineering principles like rigorous requirements validation, stakeholder alignment, and continuous integration of data into decision-making processes. One glaring oversight highlighted this flaw: they forgot to account for the weight of the cables in the initial design calculations. These cables alone were heavy enough to push the design beyond allowable weight limits, rendering the airplane incapable of flight. Physics doesn’t lie, and enthusiasm alone can’t overcome it. Lessons from the Trenches: What I've Learned as a Principal Engineer in Amazon Search Amazon's [Principal Engineer tenets](https://lnkd.in/eHtuzWMA) provide valuable guidance that comes alive when applied to specific challenges. Let me share how three experiences taught me what these principles mean for me in practice. Early at Amazon, I noticed our search and catalog systems weren't speaking the same language. Search was built for shoppers while catalog served sellers, creating a disconnect in how we understood products. When customers searched, we struggled to connect their intent with the right items. "Technical Fearlessness" meant proposing an overhaul of data flow between these systems rather than continuing with incremental fixes. This required questioning established patterns across multiple organizations. "Leading with Empathy" became essential as teams brought different perspectives. I discovered even basic terms meant different things to different groups. By actively listening and rephrasing in my words—"So what you're saying is XYZ?"—I built bridges between viewpoints. This wasn't just about being nice; it created the shared understanding necessary for technical progress. Another experience taught me about being "Balanced and Pragmatic." After analyzing tens of millions of search queries to understand the filters that customers encountered, I found quality issues invisible in our averaged metrics and aggregated dashboards. We developed fixes but faced a choice: wait for a sustainable solution or deliver immediate improvements. We chose customer experience, rolling out enhancements while confirming their value through testing, then building sustainability afterward. 2025 was our biggest year yet for enterprise deployments into customer VPCs. Every single one taught us something about what actually breaks in production. Here are five of the most impactful lessons our Field Engineering team learned this past year: 1. Environment volatility isn't an edge case—it's the default. Proxy servers silently intercept traffic. Custom certificate authorities break TLS handshakes. API calls vanish into black holes. We stopped treating these as surprises and built pre-deployment validation tools that catch them before the first container even spins up. 2. Configuration shouldn’t require a "tear down." In the early days, changing a single parameter meant rebuilding the stack. Working in diverse customer environments taught us that adaptability can’t be an afterthought. Now, we build runtime configurability into the platform from day one, allowing us to adjust critical settings on the fly without downtime. 3. Answers are needed in minutes, not hours. Debugging in a customer's VPC with limited access is a high-pressure exercise. To solve this, we built AI-powered log analyzers that surface root causes instantly. What used to take half a day of manual digging now takes minutes. 4. Documentation is its own product. Our runbooks aren't written in a vacuum; they are forged from support tickets and troubleshooting sessions. By sharing these "living documents" with customers, we empower their teams to handle routine issues independently, reserving our engineering syncs for genuinely new challenges. 5. On-prem isn't always the answer. This year, we saw a shift: many teams (especially those already utilizing Snowflake or Splunk) wanted enterprise-grade security without the overhead of managing the infrastructure. In response, we built Dedicated Instances (DI). DIs provide a fully managed, isolated environment with complete network separation, offering the security of on-prem with none of the environmental volatility. Deploying into customer environments is an exercise in humility. You can't anticipate every variable, but you can build systems that adapt to the reality of enterprise environments. Reflecting on the past three years, it’s clear why the demand for on prem deployment is skyrocketing. The GenAI ecosystem grew up around incredible open-source tools—Unstructured, Weaviate, Chroma, LlamaIndex, LangChain, Crew AI, etc—that are easy to run on prem. However, as builders graduate these prototypes into production, they hit the "Enterprise Wall": friction with internal infra teams, security audits, and complex networking. At Unstructured, we’ve realized that success doesn’t come from a great product alone; it comes from being the partner that helps builders navigate those wickets and move to production at speed.

In the late 1970s, as a senior engineering student at Queen’s University, I helped build something that, on paper, should have failed. We called it Intellicom, an 8-bit microprocessor-based private branch exchange. It integrated switching hardware, distributed terminals, signaling logic, initialization routines, configuration software, health checks, and user features. In was wildly ambitious for a student project. Our entire budget from the university was $60. There were three of us. Full course load. One academic year. If the system failed evaluation, we failed to graduate. The year before, as a summer student at Northern Telecom I observed similar but much larger system. That project had a team of 50 engineers, a multi-million dollar budget, and two years of development time. It failed during system validation and was scrapped. We knew we could not afford that outcome. So we did something different. Instead of building components and integrating them later — the traditional way — we simulated the entire system behavior first. Not just with diagrams. Not just with documentation. We wrote the specification, the user manual, and the maintenance manual before implementation. We engaged our faculty stakeholders early and asked them how they would try to break the system. They gave us brutal scenarios: • 100-handset load tests without performance degradation • Terminals unplugged and replaced live • Rapid, abusive key sequences meant to confuse state machines • Automatic recovery after disconnection • Fault conditions during call handling These types of behaviors often destroy projects late in lifecycle. We built an executable simulator using nothing but Motorola 6800 evaluation kits, 1KB UV-erasable ROM, and 3KB of RAM. It was primitive. It was ugly. But it was dynamic. We could walk through state transitions, measure CPU load, simulate 98 terminals, stress the controller and test abuse cases before hardware was finalized. Only after the simulation proved stable did we build the real system. On Demo Day, our professor — a respected telecommunications engineer known for failing weak designs — tried everything he could to crash Intellicom. He disconnected terminals mid-call, hammered random key sequences and tried to overload it. Intellicom didn’t fail. We received top grades. Here’s what that experience taught me: Alignment does not come from more documentation. It comes from shared observation of behavior when stakeholders can interrogate a living system. Simulation reduces risk not by predicting everything, but by exposing assumptions while change is still cheap. That experience shaped my thinking for decades. Today, I call it Simulation-Driven Software Engineering (SDSE). It is not about building massive digital twins for every project. Behavioral validation must precede irreversible implementation. And sometimes, three students with $60 and a simulator can outperform a multimillion-dollar traditional program.

A junior pinged me late night … “Hey, sorry for disturbing so late, but the hub-allocation service just stopped writing events. I’ve been staring at the logs for an hour and can’t see it.” I was two chapters deep in a book, but a production freeze at Flipkart waits for no one. Ten minutes later we were on a call, screens shared, coffee in hand. What we saw: 1. CPU was fine, DB healthy. 2. Message Queue consumer lagging — but only for one partition. The suspect commit: a “tiny” config change that slipped past review because “it’s just YAML.” What we did: 1. Replayed the partition in staging → reproduced the freeze in 30 seconds. 2. Flipped the feature flag off, deployed a hotfix. 3. Wrote a one-liner unit test that fails if the critical topic/partition mapping ever changes without a version bump. Total downtime: 23 minutes. Total learning: off the charts. Three takeaways I shared with the team the next morning: 1. Small changes aren’t small in distributed systems. A single-line config tweak can strand an entire message bus. 2. Cultivate “safe-to-ping” culture. The bravest thing that junior engineer did wasn’t debugging at 1 a.m.; it was sending that message before things spiraled. 3. Automate the guardrails. Post-mortems are great, but a failing test is louder than any Confluence page. AfterMath: That junior pushed the unit test themselves, opened the merge request, and led the retro. Next sprint, they volunteered to refactor our event-routing configs; because now they own the problem. These are the moments that turn capable engineers into future tech leads.

Teaching through case studies has taught me that the end of a case study is a beginning to another. As success rides over the framework, creating competitive positions, it is a momentary building block as new innovation steps in. My case study on BYD LFP Blade Battery system was waiting for a new challenge, thankfully one of the students came forward and asked what if new technologies like solid state batteries change the paradigm to create new frontiers that moves away from the basic model of success which is entirely China Centric in LFP. Challenging our known frameworks for success is one great way to create the constant learning and innovation mindset in students. My case study on BYD had to look at how could we now look at the value chain nodes – Mining, Active material synthesis, cell fab - battery etc to keep the measures of comparison in place for the new innovations in solid state and then create a data vector ready for MCDA (Multi-Criteria- Decision Analysis) scoring. When we delved into upstream comparison of the value chain nodes we realized the challenges posited in Solid State in Lithium, Cathode Pre-Cursor or Electrolyte feedstocks where current costs could be exorbitantly higher than the former LFP. The midstream value chain raises the cost of the Solid State further in Sulfide Electrolyte material and the calcination at high temperatures with Oxide Electrolyte could add to ESG penalties – for example in EU. The real challenge stems in Cell manufacturing and pack level with high cell costs and high lead times and process complexity. This calls for MCDA approach – Cost, Quality, Life, Sustainability, Lead time, Supplier Concentration, Risk, Innovation potential, etc to be weighted by several methods at play from AHP, SMART, TOPSIS, etc. At the end the Scores will never be cast in stone but a new benchmark will beckon. 🔧 20 Years Building ISP Networks: 3 Hard-Learned Lessons After two decades designing ISP and Datacenter networks, here's what I'd tell the younger gen. 1. Documentation is a love letter to your future self That "quick fix" you think you'll remember? You won't. When it breaks at 2 AM six months later, you'll desperately wish you'd written it down. Document like your future on-call self depends on it—because they do. 2. Monitoring without actionable alerts is just expensive data storage Collecting metrics isn't enough. If your monitoring doesn't tell you about problems before your customers do, you're doing it wrong. Your alerts should wake you up at the right time—not too early, not too late. 3. Production will humble you—build safeguards before it does Lab success doesn't guarantee production success. That's why I always use safety nets: "commit confirmed" on changes, automated rollbacks, staged deployments. When the unexpected happens (and it will), you want to recover in seconds, not scramble for hours to undo a mistake. Like many outages have showed us—one command without safeguards can break everything. The real lesson?
