Demonstrating the value of learning is easier than you think! In a recent workshop with The Institute for Transfer Effectiveness, I demonstrated how! One workshop participant was designing safety training to help employees use Microsoft 365 strategically to prevent data breaches. She was struggling to capture the value of the program for organizational leaders to understand. I used an alignment framework that incorporates Rob Brinkerhoff’s 6 L&D value propositions and mapped out how to connect her learning program with metrics that matter to organizational leaders. Here’s what that looked like! Aligning learning activities, initiatives or programs to strategic business outcomes is like looking for the through line between disparate things: learning, human performance, departmental key performance indicators, and organizational metrics. This can feel nearly impossible. The glue that holds these seemingly disparate things together are Brinkerhoff’s 6 L&D value propositions. In the safety training example we started by identifying the most relevant value proposition for the program. In this case, it was Regulatory Requirements: a learning program designed to ensure employees are complying with industry specific rules and regulations. Then we connect the L&D value proposition (Regulatory Requirements) with the most relevant outcome for the organization. In this case, it was Net Profit. If employees are complying with industry-specific rules and regulations, this consistent practice will save the organization money in fines, lawsuits, or dealing with the unpleasant consequences of safety challenges (like a data breach). Then we must do the hard work unpacking what people will be doing to support the targeted departmental KPIs. If you’re struggling to figure out the KPIs, you’ll likely find them by asking department leaders what problem they are experiencing on a regular basis that they would like solved. In this case it was too many data breaches and too many outdated files on the server causing misinformation and inconsistent practices. I discovered that what people could be doing differently to support the desired KPIs was adhering to updated protocols on how to manage data and documents within the 365 suite. If people followed the protocols with 100% fidelity, departments would experience a reduction in data breaches. Now … we have the behaviors to target in our training program and the data to use to show the value of learning: Learning metrics: Training attendance and completion rates. Capability metrics: Percentage of fidelity to data and document protocols before and after training. KPI metrics: # of documents on the server that are outdated (being at 20% of lower), # of data breaches per department being at 1 or less annually. Without clear metrics, it becomes difficult to justify investments in L&D programs, leading to potential underfunding or deprioritization. Without a clear understanding of the ROI, L&D programs may face budget cuts or be viewed as non-essential. This could result in a less skilled workforce, lower employee engagement, and decreased organizational competitiveness. To address these issues, implement robust measurement tools and Key Performance Indicators (KPIs) to demonstrate the tangible benefits of L&D. Here's a step-by-step plan to get you started: 1️⃣ Define Clear Objectives: Start by establishing what success looks like for your L&D programs. Are you aiming to improve employee performance, increase retention, or drive innovation? Clear objectives provide a baseline for measurement. 2️⃣ Select Relevant KPIs: Choose KPIs that align with your objectives. These could include employee productivity metrics, retention rates, completion rates for training programs, and employee satisfaction scores. Having the right KPIs ensures you’re measuring what matters. 3️⃣ Utilize Pre- and Post-Training Assessments: Conduct assessments before and after training sessions to gauge the improvement in skills and knowledge. This comparison can highlight the immediate impact of your training programs. 4️⃣ Leverage Data Analytics: Use data analytics tools to track and analyze the performance of your L&D initiatives. Platforms like Learning Management Systems (LMS) can provide insights into learner engagement, progress, and outcomes. 5️⃣ Gather Feedback: Collect feedback from participants to understand their experiences and perceived value of the training. Surveys and interviews can provide qualitative data that complements quantitative metrics. 6️⃣ Monitor Long-Term Impact: Assess the long-term benefits of L&D by tracking career progression, employee performance reviews, and business outcomes attributed to training programs. This helps in understanding the sustained impact of your initiatives. 7️⃣ Report and Communicate Findings: Regularly report your findings to stakeholders. Use visual aids like charts and graphs to make the data easily understandable. Clear communication of the ROI helps in securing ongoing support and funding for L&D. Implementing these strategies will not only help you measure the ROI of your L&D programs but also demonstrate their value to the organization. Stop measuring attendance and start measuring impact. We have analyzed, designed, developed, and implemented. Now comes the moment of truth: Evaluation. In the traditional ADDIE model, this phase is often reduced to "smile sheets." We ask learners if they liked the course, if the room was cold, or if the instructor was engaging. We gather data that tells us how they felt, but rarely how they will perform. In ADDIE 2.0, AI turns Evaluation into business intelligence. We no longer have to rely on manual surveys or disjointed spreadsheets. AI tools can ingest vast amounts of unstructured data—from chat logs to open-text survey responses—and identify patterns that a human eye might miss. It bridges the gap between "learning" and "doing." Here are three ways to revolutionize your Evaluation phase today: ✅ Ditch the 1-5 scale for sentiment analysis. Stop looking at average scores. Take all your open-text feedback and run it through a Large Language Model (LLM). Ask it to identify the top three friction points and the top three "aha!" moments. You will get a nuanced report on learner sentiment that goes far beyond a simple satisfaction score. ✅ Correlate learning with performance. This used to require a data scientist. Now you can upload anonymized training completion data alongside sales or productivity metrics into a tool like ChatGPT’s Data Analyst or Microsoft Copilot. Ask it to find correlations. Did the reps who completed the negotiation module actually close more deals next quarter? AI can help you prove that link. ✅ Automate the "Forgetting Curve" check. Evaluation should not end when the course closes. Configure an AI agent or chatbot to message learners 30 days later. Have it ask a simple question: "How have you used the negotiation framework this month?" The AI can collect and categorize these real-world stories, giving you qualitative evidence of behavior change. Why does this matter to the C-Suite? ROI. When you can show that a learning intervention directly correlates with a 15% increase in efficiency or revenue, L&D stops being a cost center and starts being a strategic partner. AI gives you the evidence you need to defend your budget and prove your value. Series Wrap-Up: We have walked through the entire ADDIE model. Analysis: Using data to find the real gaps. Design: Blueprinting faster with AI assistants. Development: Generating assets at scale. Implementation: Personalizing the delivery. Evaluation: Measuring real-world impact. The Learning Needs Analysis (LNA) is an established method of determining and prioritising what people need to learn, which informs the programmes, content and platforms L&D invests in. But here's the problem: We’re not in the business of collecting learning wishlists. We’re here to move the needle on performance. The traditional LNA often leads to vague inputs (“we need help with communication”) that get turned into standardised training or content. Context gets stripped away, relevance disappears, and impact becomes immeasurable. L&D’s role is not to make learning available - it’s to help people do their jobs better, adapt faster, and grow in ways that support the business. I’m afraid AI has the ‘make learning available’ role now. So what should we do instead? 3 things: 1) Start with business goals, not learning goals. - What is the organisation trying to achieve? - What’s getting in the way? - Where are the skills gaps or performance bottlenecks? 2) Build a prioritised pipeline Borrowing from Agile, create a dynamic backlog of real business problems - ranked by urgency, risk, and potential upside. This gives you a clear, evolving view of where L&D can make the biggest difference. 3) Introduce an open, structured intake Let stakeholders flag their challenges - but ask the right questions. What’s the performance challenge? What’s the cost of inaction? What outcome are they aiming for? This brings clarity and keeps everyone focused on impact, not activity. This approach does more than improve outcomes. It reshapes how L&D is seen - from content provider to performance partner. If we focus on solving real problems, we’ll have evidence of our impact. If we have evidence of our impact, we’ll stop being the department of training requests - and start being the team that’s relied upon to drive change. By doing what we’ve always done we’ll continue to prove only limited impact. But by being aligned, planning for impact and prioritising based on measurable value, we can do the work that truly matters - and prove that it’s worked. One of the most useful questions in L&D is not did learning work. It is what share of the performance gap did it close. Because most workplace performance problems do not exist as pure learning problems. Some part of the gap may come from missing knowledge or skill, sure. But some (big) part may come from bad process, weak management, unclear standards, poor incentives, broken tools, disjointed governance, or impossible structures and role design. If learning addresses 15% of the gap, then great, let’s call it 15%. That is not a failure. That is actually clarity. And if the estimated share was 15 and learning gets 20, huge success ….despite the fact that 80%of the gap remains. We rarely talk this way. We talk as if every learning intervention should carry the burden of the whole 100% outcome. Then we either overclaim when results look good or underlearn when they do not. But share of gap gives us a more honest way to think. What portion of the distance from current state to future state can this learning intervention reasonably move? To me this should be a basic discipline in our field. Not everything deserves the credit. And not everything deserves the blame. But every solution should be judged by the share of the gap it can actually close and then how it performs against that estimate . That is a much more precise way to think about value.

Training didn’t fail. Your evaluation did. Every year, organizations spend $92B on leadership training. Every year, leaders review the happy sheets, high ratings, high completion. Box checked. Then the year ends. Engagement is flat. Turnover rises. Pipeline is weak. ROI is unclear. And the conclusion gets thrown out: “Training doesn’t work.” That’s not true. You measured reaction. You measured completion. You stopped before behavior. That’s not a training problem. That’s an evaluation gap. Kirkpatrick made it simple: Level 1: Did they like it? Level 2: Did they learn it? Level 3: Did they change? Level 4: Did the business move? Most organizations stop at Level 2 and call it ROI. Only 12% of employees actually apply what they learn. That gap, between learning and doing, is where ROI lives or dies. Behavior change isn’t automatic. It has to be designed, activated, and measured. That’s the work I do. I come in to assess and activate the behavior change that turns learning into performance. If your training isn’t moving business metrics, you don’t have a training problem. You have a measurement problem. And the first step to fixing it is measuring what actually matters. Training isn’t the goal. Impact is ⬇️ Training doesn’t end with the session. It ends with results. Most companies track training attendance. But few measure what really matters, impact. The Kirkpatrick-Phillips Model helps you do just that. It moves beyond completion rates to ask: Did learning change behaviour? Did it drive results? Was it worth the investment? Here’s how the 5 levels break down: ✅ Level 1 – Reaction ↳ Was the training relevant, engaging, and useful? ✅ Level 2 – Learning ↳ Did participants gain new knowledge or skills? ✅ Level 3 – Behaviour ↳ Are they applying what they learned on the job? ✅ Level 4 – Results ↳ Are we seeing improvements in performance, productivity, or quality? ✅ Level 5 – ROI ↳ Did the business gain more value than it spent? To apply this model well: Start with the end in mind ↳ Define clear business outcomes before designing training. Link each level ↳ Show how learning leads to behavioural change and how that drives results. Use real data ↳ Track both qualitative and quantitative outcomes across all five levels. Involve managers ↳ Bring them into the process early, they’re key to learning transfer. Be selective and focused ↳ Avoid tracking everything. Focus on what truly moves the needle. Saturday is a good day for reflection. Here's something to think about: Do you know the real return on investment of your leadership development initiatives? Measurement is not optional 🤷♀️ . If you want leadership development to be real, durable and connected to the business, you need a structured approach that helps you see the return. ⚠️ A word of caution- the return may not be evident immediately, which is why we need a longitudinal approach to measurement. 👩🎓 I am a fan of The Learning Transfer Evaluation Model (LTEM) ( by Will Thalheimer). Instead of just asking if people liked the training or learned something new, LTEM asks whether they actually apply what they’ve learned- and whether it leads to real performance improvement. The key idea is simple: It’s not enough for people to attend or 'learn'- we need to know if they’re doing things differently and getting better outcomes. .... 📹 I have uploaded of short video, with an explanation of how I measure my own coaching programmes at individual level. You will hear me talk about psychometric assessment and facilitated self-assessment. You will hear me say why the latter is far more powerful... 📏 If we want to help people to feel more confident and competent in their role, we need a benchmark of where they are now....and their progress over months and even years. 💡 Self-assessment can be repeated at intervals so we can see the person’s own view of their growth - not just what they did, but how they feel they’ve changed. ..... While I don't mention it in this video, there is more to measurement than self-assessment over time. It's important to capture changes in performance, behaviour, and impact beyond the individual. Ultimately, effective leadership shows up in business outcomes. Depending on the organisation, this might include improvements in employee engagement, team productivity, quality, retention, customer satisfaction, safety, or profitability. By linking behavioural change to these kinds of metrics, we can demonstrate that the coaching programme isn’t just creating better leaders- it’s creating better business performance.
