    One of the most common mistakes teams make when evaluating early product features is asking users whether they like an idea and treating the answer as evidence. Decades of behavioral research and very practical product research work show that this is a weak signal. People are generally bad at predicting what they will use, adopt, or pay for in the future, especially when there is no cost, effort, or tradeoff attached to their answer. That is why early feature evaluation should focus on behavior rather than belief. When a feature is only a concept, a smoke test can already tell you a lot. Exposing users to the idea through a landing page, announcement, or waitlist and observing whether they click or sign up answers a very specific question. Is this worth building at all, not whether it sounds good in theory. When an idea becomes clickable, fake door tests bring the decision closer to real behavior. Placing a realistic entry point inside the product and observing who actually tries to use it shows intent in context. The power of this method comes from the fact that users believe the feature is real at the moment of interaction. Transparency afterward is essential, but the action itself is the signal. For complex or technically risky features, especially AI, automation, or recommendation systems, Wizard of Oz prototyping allows teams to observe natural behavior before automation exists. Users interact with what looks like a fully functional system, while a human performs the work behind the scenes. This reveals expectations, decision making, and breakdowns that are invisible in abstract discussions. Concierge MVPs go one step further by making the human involvement explicit. Here, the value is delivered manually, often in a high touch way, to see whether users actually engage, return, and benefit. If people do not use or value the service when friction is low and quality is high, automation will not fix the underlying problem. Across all of these approaches, the principle is the same. Early feature evaluation should not ask people what they like. It should watch what they do when a real opportunity to engage is placed in front of them.

    New tech rarely dies in testing. It dies when real people have to use it. The pilot works. The demo lands. The use case makes sense. And still, it never scales. Why? Adoption measures behavior. And behavior is where the brain gets involved.     Testing user outcomes can reveal what users actually need. A key part of user-centered design is comparing what users want to do (needs) with what they actually experience (outcomes). When we talk about user needs, we’re often describing problems or gaps in their experience. Teams want to address these needs, but I often see them jump ahead and assume their design will automatically lead to better outcomes. Sometimes this is fine. However, it’s often where things go off track. Using intuition is part of design, but there’s a difference between imagining an ideal experience and actually testing whether it works. Here’s a simple way to think about it: USER NEED = Intention This is what users are trying to do. It reflects their goals, motivations or problems they want to solve. USER OUTCOME = Reality This is what users experience after using your product. It includes emotions, behaviors, and results. It may not directly address the user's need. Too often, teams assume that trying to create something that will help users will lead to a good outcome. But in reality: → The product might solve the wrong problem → Users may struggle to complete their task → The experience may lead to frustration or confusion If your work is mostly based on assumptions, here’s how to bring it back to the user need if you're faced with starting with outcomes the business has assigned: 1. Start with assumptions grounded in quick user research 2. Run small tests. We use Helio to collect fast feedback 3. Compare the results to the original need. Did users accomplish what they set out to do? UX metrics help you see where what users need doesn't match what they actually experience. Attitudinal metrics like satisfaction, expectations, usefulness, and engagement can point out the biggest gaps so you can focus on what matters to users. It's great to start with user needs, but the reality is that most teams begin with an idea of the outcome they want to achieve. That’s okay.     Customer discovery via functional prototypes + PostHog is night & day better than the old school way of asking for feedback on Figma mockups. Here's why: I get to observe actual user behavior instead of asking the user to guess how they might use my product. My favorite example of why this matters comes from a Sony Walkman user study. They asked a bunch of people what they thought about a yellow walkman and they said "so sporty! not boring like the black one!". And yet, when they were given the opportunity to take a walkman home after the study, everyone picked the black one. We learned a lot more from user behavior than we did expressed preferences. Here's my setup for now observing user behavior from prototypes: 1. Create a functional prototype in your favorite prototyping tool (Bolt, Lovable, Reforge Build, Magic Patterns, Claude Code) 2. Ask the prototyping tool to integrate PostHog analytics 3. Ask the prototyping tool to instrument key user actions in PostHog Then you get all of these ways of observing actual behavior: - DAUs \ WAUs \ retention curves - I can actually see if people come back and use my prototype instead of taking their word for it - Action metrics dashboards - I can see what actions people are taking vs not - Post-usage survey - I can add a built-in pop-up survey to ask the user a question about the experience after they have engaged with the prototype - Session replays - I can see exactly where people are clicking and how they are using the product to identify usability issues - Heatmaps - I can see what part of my design is working across all sessions I'd never go back to testing with just a mockup after this.

Put together by Laura Eiche-Laane. 👏🏽 🤔 Users and designers often a speak a different language. ✅ Insights are clearer when you see users performing tasks. ✅ Switch question-answer sections with small visual tasks. ✅ Sticky note mapping: for user flows, journeys, org maps. ✅ Card sorting: organize data, filters, menu items into groups. ✅ Feature location: ask users where they’d expect a new feature. ✅ Drag’n’drop: ask users to design their own UI or page layout. ✅ Solution voting: get feedback on many design directions. ✅ When explaining a task, show what you’d like them to do. ✅ Track where users are undecided, and follow up in a debrief. When I jump in a new project, I like to run walkthroughs with actual users as a way to understand the domain and the product. I simply ask them what the product does and how it helps them in their daily work. And then I invite them to show and explain it to me. I ask them to show how it works, the features they use, the quirks they’ve discovered and the shortcuts and loopholes they rely on daily. Perhaps there is something where the product fails on them, or something they wish was better, or something that is too fragile, confusing, complex or irrelevant. That’s when insights emerge, and that’s when you might notice that the things said and the things done are not necessarily the same thing.     Uber PM: AI prototyping only goes so far. Is it possible to solve this? For most PMs still, eng is still the bottleneck. I completely sympathize with Nimisha! And don’t mean to call her out. I think there are 3 ways teams can solve this: 1. Modernizing code This one is really for engineering leaders to solve. You want to make the code base easy to vibe code with. > Are engineers using Claude Code and Devin? Or are they stuck with Github Copilot? > Can you build and deploy nearly instantly? Or does it take hours? > Is your code built with Tailwind and microservices? Or too big for AI context windows? 2. AI experimentation: You don’t always need to make huge backend changes. Set up with an Optimizely or Kameleoon where you can allows non-technical users to vibe experiment in a way that uses your design and code base. This unlocks front-end testing from the engineering dependency almost entirely, with the exception of a code review by the on-call engineer. 3. AI discovery: Not everything needs to go to production.     What is the single best way to validate your SaaS product/ feature as early as possible? 🚀 I have observed a large number of SaaS founders and product owners doing what they think is product validation. This typically involves the founder excitedly describing exactly what his magical product is going to do. He often goes on and on until the potential customers eyes have developed that sort of hunted look that you see when you corner an animal. At the end of the sales pitch, the entrepreneur "validates" the idea by asking , "So would that solve your problem?" Most of these potential customers would agree to practically anything just to get the entrepreneurs to shut the hell up. So what's the alternative? Instead of describing what you are going to build, why not show them what you are going to build? Simply observing people interacting with a prototype, even a very rough one, can give you a tremendous amount of insight into whether they understand your potential product and feel it might solve a problem. Prototype tests are the single best way to validate your product as early as possible even before you put any resource or dollar into developing it. At xMoonshot, we insist on observing actual users use a a clickable design prototype without a single line of explanation about what it does. I have personally been to Starbucks with my laptop. I requested 10-12 people to play around the clickable prototype of a direct marketing SaaS product aimed at upper middle class in exchange for a free coffee. 6 people agreed. With just 4 hours and a modest budget, we debunked assumptions and gained priceless insights about user preferences within INR 2000, that is $24. Don't tell, show! Prototype tests are like the crystal ball for product validation.
