Today we are well aware and sometimes even obsessed with metrics: NPS, CSAT, churn rates…all perfectly calculated. But translating the warmth of customer happiness into cold, hard financial results? Well, that's not so simple. After all, it is not easy to connect a ‘smiling support rep’ to ‘higher EBIT’. However, the truth bomb here - Top CX performers consistently outperform their competitors. But the magic they create is not just in making customers smile. It is about connecting every delighted customer with revenue, retention, and even willingness to pay a little extra. The question for us to answer is - Are we connecting dots, or just coloring the margins? As business leaders, are we digging deep enough? What would happen if CX was tagged to every financial review, not just a customary part of the annual presentation? You could be walking into your next review, armed with not just satisfaction scores, but a clear graph of what those scores added to the bottom line. If you think ROI from customer experience is not just fairy dust, then here are 4 metrics to add gravitas to your next board meeting: ☘️ C - Customer Retention Track repeat purchase rate/ renewal rate. Know how many customers come back. Even a 5% increase in retention can boost profits considerably. ☘️ T - Ticket Size Happier customers spend more. We all do that. Measure if your CX improvements lead to higher average order value. ☘️ S - Share of Voice Delighted customers talk. Track organic referrals, online reviews and social media mentions. Don't forget - word of mouth reduces marketing costs. ☘️ S - Service Cost Zero-effort experiences reduce complaints and rework. When customers don't need to call back, your cost to serve drops. Measure cost per support ticket and first contact resolution rate. These may not happen in a day, but start somewhere. One step of transition a day leads to transformation over a quarter or a year.     NPS Is Overrated. Here’s What Actually Matters. NPS is like checking your weight once a year—it gives you a number but tells you nothing about why it changed or what to do next. 🚨 The problem with NPS: • It’s a lagging indicator; when you see a drop, the damage is done. • It ignores why people feel the way they do; often, people don't know. That's why we have therapists... • It’s easy to manipulate; asking “Would you recommend us?” after a support call gets biased answers. • It gives one number to represent an entire human experience, like summarizing a movie with “meh.” ❌ Never rely on a single metric. Why? Because one KPI is a blindfold. It creates tunnel vision. You’ll make the wrong decisions because you’re optimizing one thing while everything else burns in the background. Real experience management needs a basket of KPIs that tell different sides of the story — just like you triangulate qualitative research data to actually understand what’s going on. ✅ A better approach: Balanced scorecards To manage journeys, track a mix of KPIs: ✔ Customer Effort Score (CES) – because easy beats delightful. ✔ Support tickets & complaints – pain points show up here first. ✔ Operational KPIs – cost per journey, revenue per journey, retention rates. ✔ Emotional journeys – yes, feelings are data too. 📌 Pro tip: Use leading indicators (e.g., CES, wait times) alongside lagging ones (e.g., churn, NPS).     Everyone in support obsesses over 𝘵𝘪𝘮𝘦 𝘵𝘰 𝘳𝘦𝘴𝘰𝘭𝘶𝘵𝘪𝘰𝘯. But the real bottleneck isn’t resolution. It’s 𝘵𝘪𝘮𝘦 𝘵𝘰 𝘤𝘰𝘯𝘵𝘦𝘹𝘵 . Before you can fix anything, the customer spends most of their time just waiting for us to understand the problem. That’s why I started tracking something different: 𝐀𝐯𝐞𝐫𝐚𝐠𝐞 𝐃𝐞𝐥𝐚𝐲 𝐩𝐞𝐫 𝐈𝐧𝐭𝐞𝐫𝐚𝐜𝐭𝐢𝐨𝐧. Not how fast the ticket was closed. Not how fast we eventually replied. But how long the customer was left hanging between each step in the conversation. The tricky part: it’s surprisingly hard to calculate. ▪️ Count every gap between messages → you’re mostly measuring customer delays, not ours. ▪️Count only customer → agent gaps → closer. Now you’re isolating the wait they actually feel. ▪️Make it SLA-aware → best signal. Under SLA = 0. Over SLA = only the extra hours count. Here’s how we calculate it: 1️⃣ Look at every gap between a customer message and the next agent reply. 2️⃣ If the gap is under SLA → count it as 0. 3️⃣ If it’s over SLA → count only the extra hours (in business hours). 4️⃣ Average those numbers across the ticket. This metric doesn’t tell you how good your agents are at solving problems. It tells you how good your system is at not leaving people hanging. And that’s what customers remember. Because solving the problem is expected. But the waiting? That’s the part that feels like friction. Takeaway: Stop asking “How long until the ticket was closed?” Start asking “How long did the customer wait at every step along the way?” That’s where trust is either built — or lost.

    This is one of the most underrated KPIs in your entire business. And no, it's not click-through rate, AOV, or even CAC. It's Customer Answers Rate. I’m talking about how often your team solves a customer’s or client's problem the first time they ask. No back-and-forths, or vague “we’ll look into it.” Just clarity, fast. And here's why it matters more than you think 👇 Over the past few years, I’ve seen brands go all in on acquisition while quietly leaking retention from the back. And most of the time, it’s not the product’s fault, or pricing. It’s friction. Customers don’t leave because of one bad interaction. They leave because their questions go unanswered, and when something went wrong, the fix felt slower than the buy. And the fix is so simple, and focused around one simple stat: What % of support requests are actually solved in the first reply? I call this the Customer Answers Rate—and when it’s high, everything else moves with less drag. ✅ You build trust. ✅ You reduce unnecessary follow-ups. ✅ You spend less time escalating issues. ✅ You show customers their time matters. That creates loyalty. I’ve worked with 8- and 9-figure brands that obsess over creative testing and ad spend, but haven’t once checked how often their support team gets it right the first time.     We Measured Everything Except Whether It Actually Helped. My Agent Assist face-plant post the other day buried the lede. We're a BPO. We torched this thing with three different clients before I asked the obvious: What are we actually trying to accomplish here? The Vanity Metrics Dashboard: - Adoption rate: 87%! (agents clicking buttons) - Queries per hour: 45! (agents clicking more buttons) - Knowledge surfaced: 10K articles! (agents closing popups) Cool metrics. Did it actually help anyone? So We Asked Agents: "When Do You Actually Need Help?" Their answers: - Edge cases – 8% of calls - New scenarios – 3% - Policy conflicts – 4% - "I know this but can't remember" – 6% 21% of calls. That’s the whole game. We were force-feeding AI on 79% of calls they could handle blindfolded. - They don’t need help updating addresses. - They don’t need your refund policy script. - They don’t need to be told how to greet a customer for the 10,000th time. The Measurement Circus: Everyone’s measuring AHT across all calls. That’s like measuring tech support across users who never had issues. You’re measuring noise and calling it progress. What Actually Matters (on that 21%): - Did agents give the right info? (not “did they click”) - Did customers accept it? (not “was knowledge surfaced”) - Did it prevent escalation? (not “adoption rate”) - Did the customer call back? (not “query volume”) The Real Problem: Your Agent Assist vendor can’t measure what matters. They track their buttons. They don’t see that CSAT tanked, escalations spiked, or callbacks surged. You bought a speedometer for a parked car. Your Choice: - Impact 100% of calls by 1%? - Or 21% of calls by 50%?     Ever tried to judge the health of a Customer Service team by looking at a dashboard full of separate metrics and still felt unsure what the story actually is? Most leaders do. CSAT, NPS, First Response Time, Average Response Time, Resolution Time, Contact Ratio, and others are all useful, but when one metric is off, we tend to declare the whole function unhealthy. That is noisy, not helpful. Manoj Sharma shared a much cleaner approach in our CX Minds session. He calls it the Customer Experience Index Score (CXIS). The idea is simple and practical: select a small set of input and output metrics that matter to your business, agree on the relative weights for each metric, normalise the values, and then combine them into a single score ranging from 1 to 10. That single score tells the leadership team, at a glance, whether Customer Service is healthy or needs attention. How to think about weighting, in plain terms:  • Give the most significant weight to outcome metrics such as NPS and CSAT, because they reflect customer perception.  • Use operational metrics such as First Response Time (FRT), Average Response Time (ART), Resolution Time and Contact Ratio as input signals. Assign weights to these based on your priorities; for example, if speed is most important, give FRT and Resolution Time higher weights.  • Make the math transparent. Publish the inputs, weights, and monthly CXIS so that the number is trusted and actionable. If this resonates, make CXIS the north star for your next quarter. Product leaders → You're probably not hearing them. 1. 𝗧𝗵𝗲 𝗧𝗿𝗮𝗱𝗶𝘁𝗶𝗼𝗻𝗮𝗹 𝗪𝗮𝘆: 𝗦𝗺𝗮𝗿𝘁 𝗧𝗮𝗴𝗴𝗶𝗻𝗴 𝗦𝘆𝘀𝘁𝗲𝗺𝘀 𝘠𝘰𝘶 𝘥𝘰𝘯’𝘵 𝘯𝘦𝘦𝘥 𝘈𝘐 𝘵𝘰 𝘤𝘳𝘦𝘢𝘵𝘦 𝘢 𝘴𝘵𝘳𝘰𝘯𝘨 𝘧𝘦𝘦𝘥𝘣𝘢𝘤𝘬 𝘭𝘰𝘰𝘱. Each week, ask: ↳ What came up most often? ↳ What took the longest to resolve? ↳ What ONE fix would move the needle most? It works—but it’s manual, and easy to miss emerging trends. 2. 𝗧𝗵𝗲 𝗠𝗼𝗱𝗲𝗿𝗻 𝗪𝗮𝘆: 𝗔𝗜-𝗣𝗼𝘄𝗲𝗿𝗲𝗱 𝗩𝗼𝗶𝗰𝗲 𝗼𝗳 𝗖𝘂𝘀𝘁𝗼𝗺𝗲𝗿 𝘈𝘐 𝘴𝘶𝘱𝘱𝘰𝘳𝘵 𝘵𝘰𝘰𝘭𝘴 𝘩𝘢𝘷𝘦 𝘤𝘩𝘢𝘯𝘨𝘦𝘥 𝘵𝘩𝘦 𝘨𝘢𝘮𝘦: • Analyze 100% of support conversations • Tickets are auto tagged by AI which can trigger workflows • Use NLP to detect themes without tags • Surface hidden friction points, grouped by sentiment   My Support Ops team shares insights like: ↳ New friction points by user segment ↳ Confusing UX patterns ↳ Estimated support cost per issue ↳ Predicted impact of potential fixes 🔍 We recently spotted a major adoption blocker invisible in product metrics—but obvious in support conversations.     🚨 Most CS dashboards are lying to you. I’ve seen too many Customer Success leaders fall into the same traps when defining and managing KPIs. Instead of driving clarity, their metrics create confusion—or worse, the illusion of progress. Here are the most common mistakes: 1️⃣ Overloading the dashboard 50+ metrics ≠ insight. If your team needs a PhD in data science to explain the numbers, your KPIs aren’t working. 2️⃣ Measuring activity instead of outcomes Number of QBRs, calls logged, or tickets closed don’t equal customer success. Adoption, value realization, and renewal do. 3️⃣ One-size-fits-all metrics A high-touch enterprise client and a scaled SMB account don’t share the same definition of success.     As Customer Success Managers, tracking the right metrics is essential for ensuring our customers' satisfaction and long-term success. Here are a few key metrics every CSM should focus on: 🔹 Product Adoption: Measure how effectively customers are using your product's features for increased satisfaction and loyalty and get ahead of churn risk when adoption decreases. 🔹 Customer Engagement: Regular, value-based engagement with your customers will lead to higher adoption, growth and retention rates. If your customer stops engaging with you that is a key sign there is risk! 🔹 Executive Relationships: Building strong ties with key executives to ensure alignment on goals and to provide strategic insights. Having early buy-in and continued engagement from an executive is crucial to continued growth and securing that renewal. 🔹 Net Promoter Score (NPS): I know that this can be a polarizing topic and I have not always been a fan of NPS, however NPS data can be very powerful if you have a solid strategy in place. Customers are taking the time to provide you with feedback and what you do with that feedback is more important than what the score is. As a CSM I take the feedback from our NPS surveys seriously and make sure that I am following up to learn more about how we can improve and stay ahead of any risk in the partnership. By diligently tracking these metrics, CSMs can gain valuable insights into customer health and develop data-driven strategies to enhance customer satisfaction and loyalty.
