    When NOT to Build Agents In a world where everything is suddenly positioned as “agentic,” it’s important to pause and ask: Do I really need an agent? Agents are powerful, but they come with cost, complexity, and unpredictability. Often, a simpler system gets the job done better. Here’s when you should skip the agent: 1. The task is simple and rule-based If the logic is fixed and predictable, use a script or form-based workflow. Example: pulling data from an API and formatting it into a report ; no reasoning required. 2. You don’t have concrete examples If you can’t list 5–10 clear real-world tasks the agent should handle, you’re probably solving a fake problem. Example: saying “it’ll figure out customer questions” without knowing what the actual questions are. 3. You’re missing core infrastructure Agents can’t reason with what doesn’t exist. If you haven’t built the APIs or data pipelines, there’s nothing to call. Example: trying to build a travel planning agent without access to flight or hotel data. 4. Speed, cost, or reliability matter more than flexibility Agents are slower and more expensive. If the job requires speed and precision, go deterministic. Example: checkout flows, fraud detection, or anything where a wrong guess costs money. 5. You can’t control context or prompts well Agents depend on well-managed memory and instructions. Without that, they hallucinate or break. Example: expecting an agent to remember steps in a multi-turn workflow without persistent state or prompt tuning. Use agents when flexibility, autonomy, and decision-making are critical. Otherwise, keep it simple. Just because you can use an agent doesn’t mean you should.

    Most companies are implementing AI backward. They choose agentic AI when they need agents, and vice versa—burning millions in the process. If you're building an AI strategy, here's the framework that will save you from making a million dollar mistake I've been a part of too many discussions where product managers proudly showcase their "AI strategy" that's fundamentally misaligned with their actual needs. The core mistake? Confusing augmentative AI with Agentic AI. 𝗔𝘂𝗴𝗺𝗲𝗻𝘁𝗮𝘁𝗶𝘃𝗲 𝗔𝗜 𝗲𝗻𝗵𝗮𝗻𝗰𝗲𝘀 𝗵𝘂𝗺𝗮𝗻 𝗰𝗮𝗽𝗮𝗯𝗶𝗹𝗶𝘁𝗶𝗲𝘀: It's the copilot that makes you better at what you already do. 𝗔𝗴𝗲𝗻𝘁𝗶𝗰 𝗔𝗜 𝗿𝗲𝗽𝗹𝗮𝗰𝗲𝘀 𝗵𝘂𝗺𝗮𝗻 𝘁𝗮𝘀𝗸𝘀 𝗲𝗻𝘁𝗶𝗿𝗲𝗹𝘆: It's the autopilot that takes over completely. Here's the simple framework I use with Choose augmentative AI when: • The stakes of errors are high • Human judgment adds significant value • Accountability matters more than speed • You need creative solutions to novel problems Choose agentic AI when: • Decisions can be made with clear parameters • Human oversight creates bottlenecks • Tasks are repetitive and well-defined • Speed and scale are paramount The most successful implementations I've seen start small: augmenting first, then gradually shifting to agentic as confidence builds.     Every new Generative AI model or tool is NOT a game changer. Every use case does NOT need an Agentic AI system. Seeing an increasing trend of trying to force fit latest models and AI agents in every problem and then struggling and racking up unnecessary costs. Here's my practical step-by-step framework to decide when to go with what approach. 1. First understand if your problem really needs a generative approach. E.g. If classification you have setfit, search you have sentence transformer embedders. 2. If it's a generative problem try to assess your inputs, workflow and outputs. 3. If it's custom QA on static knowledge base simple in-context prompting or RAG is enough 4. If you have a sequence of steps like query, prompt, retrieval, extraction, analysis, generation then just chain a bunch of functions or steps together. No need for any agent. You can add a router also. 5. If you need to access external tools, APIs, interactions in real-time then simple tool-based Agentic flows are useful 6. Systems which require feedback loops, grading, critiquing generated content, improving the response, is where advanced Agentic patterns like reflection, planning is needed 7. If there are diverse tasks and interactions necessary, don't delegate all of them as tools and tasks to one LLM agent. Build a multi-agent system and have each agent focus on a subset of tasks. 8. Each LLM call costs you so do not add a bunch of steps in your agent unless absolutely necessary. Sometimes few steps can be clubbed together (saves on latency) In short consider Agentic flows when you need to access real-time information, feedback loops to improve content, reasoning, act based on new inputs and do tasks autonomously. If you can define a problem with a Sequential flow you usually do not need an agent. Hope this helps.

    During this year, we’ve seen mid-sized and large companies rush to “build agents” - skipping straight to the most hyped layer. Most begin with a quick automation and then, impatient, chase fully autonomous agents. That leap costs time, trust and money. There are three practical layers - each a different tradeoff between speed, control and capability. (A) Non-Agentic Workflows (where everyone should start) This is basic AI usage: User input → LLM processes the request → Output delivered. Great for narrow, well-structured tasks like- Summarising call transcripts into bullet-point action items Summarising product specs They’re quick to build, reliable, and inexpensive - but limited. B) Agentic Workflows: Example from a mid-size insurer that we worked with. Here, multiple systems/AI agents work together with some decision logic. You’re not just calling an LLM - you’re orchestrating steps. Goal: Cut insurance claim inquiry response time and reduce cost without adding headcount. The workflow + Agentic AI steps include: → Reads incoming claim requests → Retrieves policy and claimant data from internal systems → Checks claim status and required documentation → Generates an accurate, policy-compliant response → Escalates to humans only when risk or complexity flags trigger Impact: 38% of claims resolved end-to-end by the agentic layer 60% faster responses for claimants C) AI Agents (Not enterprise ready - for now) Here's the reality: Most "AI agents" are just fancy workflows with better marketing. Real agents should: Form a plan based on ambiguous goals Choose tools on the fly, not in a fixed sequence Learn from outcomes and adapt Escalate with clear reasoning We're certainly on a journey in that direction,, but the technology isn't quite there yet for most enterprise use cases (where process control is important) . Don't get caught up in the hype. Focus on building solid automation that actually reduces operational cost. Most companies wanna jump straight to "AI agents" and end up with broken, unreliable systems. Start simple. Build workflows that solve real problems. Then gradually add complexity. Srinivas K

    Most teams rush to build AI agents before asking the most important question: ❓ Should you even build one? Microsoft's Cloud Adoption Framework has a decision tree that cuts through the noise. Here's what it actually says: 🔷 Step 1 — Business Plan Check If your task is structured or predictable → skip agents entirely. Use GitHub, Microsoft Fabric, or ML models instead. If it's static knowledge retrieval → build a RAG app, not an agent. 🔷 Step 2 — SaaS Before Custom Before writing a single line of custom agent code, ask: does M365 Copilot, GitHub Copilot, Azure Copilot, or Dynamics 365 already solve this? If yes → use it. If no → now you can build. 🔷 Step 3 — Architecture Decision Single agent or multi-agent? Only go multi-agent if you're crossing security/compliance boundaries, involving multiple teams, or planning for serious scale. Otherwise? Test a single agent first. If it passes → ship it. If it fails → then escalate to multi-agent. The framework's core philosophy: 👉 Don't build what already exists. 👉 Don't over-engineer what can stay simple. 👉 Let the use case — not the hype — drive the architecture.
