Employees using AI at work will be the workplace issue of 2026. Not remote work. Not noncompetes. Not DEI. AI. Because employees are already using it — to draft emails, summarize documents, create work product, prepare presentations, and even help with performance reviews — whether employers have approved it or not. And most companies are completely unprepared. If your organization doesn't have a workplace AI policy, you don't have an AI strategy — you have an unmanaged risk. Every business, regardless of size or industry, should have a clear, practical AI "Responsible and Approved Use" policy that covers at least these 10 essentials: 1.) Approved vs. prohibited AI tools Identify which AI tools employees may and may not use for company business, and establish a process for reviewing and approving new AI technologies as they emerge. 2.) Confidentiality and data protection Prohibit employees from inputting confidential, proprietary, personal, or client information into AI systems and from training AI models on company data without express authorization. 3.) Accuracy and human responsibility Require human review of all AI-generated content and confirm that employees—not AI tools—remain fully responsible for the accuracy, quality, and compliance of their work. 4.) Bias and discrimination safeguards Prohibit the use of AI in ways that create or perpetuate bias, particularly in hiring, promotion, performance evaluation, discipline, or termination decisions. 5.) Intellectual property ownership and protection Clarify that AI-generated work created in the scope of employment is company property and must not infringe third-party intellectual property rights. 6.) Legal and regulatory compliance Require all AI use to comply with applicable laws and regulations, including those governing discrimination, wage-and-hour, privacy, data protection, and intellectual property. 7.) Transparency and disclosure expectations Define when employees must disclose AI use internally and when disclosure is required in communications with customers, clients, regulators, or the public. 8.) Limits on employment-related decisions Prohibit fully automated employment decisions and require meaningful human involvement in any AI-assisted hiring or other employment-related decisions. 9.) Security, IT, and cybersecurity alignment Require AI use to comply with IT and cybersecurity standards and prohibit the use of unapproved or personal AI tools for company business. 10.) Training, enforcement, and accountability Require periodic training on appropriate AI use and provide that violations of the AI policy may result in discipline, consistent with existing company policies and procedures. None of this about being anti-AI. It's about being intentional, lawful, and smart. Like it or not, AI is here to stay. Now is the time to get ahead of it. Does your business have an AI policy? Yesterday, December 11, 2025, the US President signed a new Executive Order on artificial intelligence. Its core purpose is simple: Block US states from creating their own AI regulations and push toward a single federal framework, enforced through litigation and federal funding leverage. Now, the part that matters for leaders. This order is not about AI models. It is about control, liability, and speed. By directing the Department of Justice to challenge state AI laws and by tying federal funding to compliance, AI governance just moved from policy debates into courtrooms. That changes the risk equation. 👉For CISOs: AI governance is no longer an ethics exercise. It is a defensibility problem. If an AI system fails, you will be asked to prove what model ran, what data influenced it, who approved it, and what controls existed. Logging and traceability just became liability shields. 👉 For CIOs: Decentralized AI experimentation increases blast radius. Architecture, procurement discipline, and data governance are now legal risk controls, not just IT hygiene. 👉For boards: This introduces regulatory whiplash risk. State law today, injunction tomorrow, lawsuit next quarter. Confusion about which law counts. If AI is embedded across operations, one model failure can become an enterprise event. Most companies think their biggest AI risk is the model. It’s not. It’s the people using it. And before anyone blames “reckless employees,” let’s be honest: AI became the fastest-adopted workplace tool in history because people are drowning in work and AI finally helps them breathe. So what do they do? They paste data into whatever tool gets the job done — free tiers, personal accounts, unmanaged apps. Not because they want to break policy. Because the workflow the company did approve is slow, clunky, or doesn’t exist at all. That’s why we ended up with a shadow AI economy: – 90% of employees using AI – 68% doing it through personal accounts – 57% pasting in sensitive data – and nearly half of organizations with zero AI-specific controls in place This isn’t a human problem. It’s a governance problem. You can block AI tools, but people will find workarounds. You can write new policies, but no one will follow them if they don’t fit the way work actually happens. The only real path forward is giving teams a secure, approved way to use AI that doesn’t slow them down — something that respects existing access controls, keeps data inside your security perimeter, and still lets people move fast. Davos takeaway for HR leaders: 2026 is the year AI strategy becomes a people strategy. Last week at the World Economic Forum in Davos, one message came through clearly: AI adoption is accelerating — but workforce readiness, trust, and execution are lagging. A few signals HR and talent leaders should not ignore: 1️⃣ AI anxiety is now a workforce risk Executives talked openly about job disruption, especially for early-career roles. At the same time, employee confidence that AI will benefit them personally remains low. This perception gap is quickly becoming an engagement and retention issue, not just a communications problem. 2️⃣ Many organizations aren’t seeing returns from AI investments Over half of companies report limited or no measurable value from AI adoption so far. The issue isn’t the technology; it’s insufficient preparation: unclear role redesign, weak skills pathways, and missing change infrastructure. 3️⃣ Trust and governance moved from “nice to have” to non-negotiable Davos conversations emphasized that AI success depends on trust: transparency, fairness, accountability, and alignment with human values. HR will increasingly be asked to operationalize this, especially in hiring, performance, and workforce decisions. 4️⃣ Skills gaps remain the binding constraint Despite years of reskilling rhetoric, demand for AI-complementary skills still outpaces supply. Leading organizations are shifting from training programs to skills architectures: clear definitions, pathways, and measurable outcomes tied to business strategy. What this means for HR leaders: AI is no longer just a technology agenda. It’s a workforce transformation agenda — requiring role redesign, skills strategy, governance, and credible change leadership. Most companies don’t have an AI governance problem. They have a false sense of control. This diagram exposes a mistake I see leaders make over and over 👇 Data governance protects the inputs. Accuracy. Privacy. Access. Hygiene. The goal is data you can safely use. AI governance protects the outcomes. Fairness. Explainability. Robustness. Accountability. The goal is decisions you are willing to stand behind. Where things go wrong: → Teams invest heavily in data controls → Assume good AI outcomes will automatically follow → Act surprised when bias appears, models drift, or accountability disappears Clean data is necessary. It is not enough. AI governance starts where data governance ends. A simple leadership test 👇 If an AI system makes a decision that harms a customer, employee, or patient: → Who owns that decision? → Who can explain it in plain language? → Who is accountable when it goes wrong? If those answers aren’t clear, you don’t have AI governance. You have risk with a dashboard. What this changes in practice: → The risk profile shifts Data failures create operational issues. AI failures create reputational, ethical, and regulatory consequences. → Ownership has to move up the stack Data governance lives with stewards, IT, and security. AI governance belongs with leaders who own decisions, impact, and risk. → Checklists do not govern living systems AI systems evolve. One-time audits do not. → Trust moves from inputs to decisions The real question is no longer “Is the data clean?” It is “Can we explain, defend, and justify this outcome?” Good AI governance is not red tape. You can’t govern what you can’t see. Most companies can’t see AI. It's a liability sitting in your org chart disguised as productivity tools. You review financial controls. You review cyber risk. You review legal exposure. But AI? It’s spreading through your company with no single owner. Here are your bitter pills to swallow for AI governance, and what smart executives actually do about them: 1. Your board will ask about AI risk soon (or has already) → Better to have answers ready than scramble when the questions come. ✅ Add "AI tools and risks" to your quarterly board materials. Even if it's just a one-page summary. 2. Your team is already using AI tools you don't know about → Shadow AI means blind spots in risk, data exposure, and compliance gaps. ✅ Ask each department head this week: "Show me every AI tool your team uses and what company data goes into it." 3. You can't govern what you can't see → Most mid-market companies have zero visibility into AI tools across departments. ✅ Next leadership meeting, assign someone to audit AI usage. One spreadsheet. Every department. Due in 30 days. 4. No one owns AI decisions until something breaks → Everyone wants to use AI tools, but no one wants accountability when data leaks or outputs go wrong. ✅ Assign clear ownership. Ask: "If this AI tool creates a compliance issue or customer problem, who's responsible?" Get a name. This is where executive teams fail most ⤵️ 5. Writing an AI policy doesn't mean anyone will follow it → Most policies sit in shared drives while employees keep using whatever works fastest. ✅ Don't just write policy. Schedule 30-minute training sessions per department. Make it conversational, not compliance theater. 6. AI governance isn't a technology problem → It's a business process problem. The tools work fine. Your workflows and decision rights are the gap. ✅ Before buying AI governance platforms, map your approval process: Who decides? Who reviews? Who says no? Fix that first. 7. AI governance doesn't require perfection → It requires knowing what's happening and having someone accountable. ✅ Simple rule starting Monday: No new AI tools without department head sign-off and a five-minute risk conversation. 8. AI governance isn't a one-time project → You can't audit once, check a box, and move on. New tools appear weekly. ✅ Treat it like financial controls. Monthly or quarterly reviews. Assign someone to own the ongoing process, not just the kickoff. The smartest executives aren't AI experts. They just ask the right questions before problems find them. 🔁 Forward this to your tech leadership team before your next exec meeting. Enterprises want AI to write to the systems of record that employees use every day. That is where the real value is: automating work, reducing manual effort, and making employees more productive. Until that happens, the AI is only suggesting actions to the humans who still have to do the work. The challenge is that once AI moves from advising to acting, the governance model changes. We cannot govern AI the same way we govern humans. Identity and Access Management (IAM) assumes judgment. Humans have it. AI doesn't. When an agent updates Salesforce or touches a financial system, it inherits human permissions without human context. If it takes a destructive action, IAM sees a valid identity making an allowed request and permits it. Understandably, enterprises are wary of trusting AIs to govern themselves. What is missing is not stronger authentication. It is judgment at runtime. I wrote an op-ed in The AI Journal outlining why this shift requires a new approach. At Barndoor AI, we focus on the dimensions of control that allow teams to use AI safely and with confidence: defining which actions an agent can take, which tools it can use, what data it can access, how context is scoped for each request, and maintaining a complete audit trail of every action. These controls are not about slowing AI down. They are what make it possible to let agents do real work while knowing exactly what they will and will not do. AIs are not people. Trying to govern AIs with tools designed for humans will inevitably lead to the horribles that enterprises fear. But read-only AIs won’t deliver the productivity gains everyone wants and expects.
