When Words Replace Structure (Part 3): From Misalignment to the Compression Audit
When Decisions Stop Matching System Behavior
The conditions described in the previous part do not remain at the level of representation. They become visible in how systems behave and how decisions translate into outcomes.
As abstraction debt accumulates, decisions continue to be made within a coherent and widely accepted frame of reference. That frame provides consistency, but it no longer reflects the structure of the system.
The result is a growing disconnect between how decisions are made and how the system responds.
This disconnect does not appear as a single failure. It emerges as a pattern.
Alignment appears to be achieved, yet decisions diverge under pressure.
Systems are described as scalable, yet coordination overhead increases as they grow.
Processes are optimized for efficiency, yet become more fragile under variation.
In each case, the decisions are internally consistent with the terms used to justify them. The mismatch appears only when those decisions interact with the system.
What is observed as misalignment, coordination failure, or unexpected behavior is often the result of decisions being made on representations that no longer capture the structure of the system.
At this stage, the problem is no longer how systems are described, but how those descriptions shape action.
The next step is to examine how this misalignment manifests, how it is interpreted, and why it is often addressed at the level of execution rather than at the level of representation.
The Consequence: Structural Misalignment of Decisions
When decisions are made on the basis of compressed and outdated representations, the effects do not appear as immediate failures. They emerge as a gradual degradation in how the system behaves and how work is coordinated.
The system continues to operate according to its actual structure, while decisions continue to follow the assumptions embedded in its description. This creates a persistent misalignment between how decisions are made and how the system behaves.
This misalignment persists because the representation continues to coordinate action even after it has lost predictive power. It manifests across several dimensions.
At the level of coordination, alignment appears to be achieved, but breaks under pressure. Teams operate with a shared vocabulary, yet rely on partially incompatible assumptions about responsibilities, constraints, and system behavior. What appears as alignment at the level of language becomes divergence at the level of decisions.
At the level of decision-making, trade-offs are evaluated on incomplete representations. Constraints that shape system behavior are not visible at the point of decision, and interactions between components are simplified or ignored. Decisions remain internally consistent within the terms used to justify them, but produce outcomes that conflict with the system’s actual dynamics.
At the level of system behavior, the effects accumulate. Dependencies tighten, sensitivity to variation increases, and previously manageable conditions become sources of instability. Systems that were optimized under outdated assumptions exhibit increasing fragility when exposed to change.
These effects are typically treated as independent issues. Misalignment is addressed through additional communication. Coordination problems are addressed through new processes. Unexpected behavior is attributed to edge cases or local failures.
The interventions focus on execution.
The underlying cause remains unchanged.
The critical point is that these failures do not originate at the level of execution. They originate at the level of representation.
Decisions remain internally coherent within the language used to justify them. The failure emerges when those decisions interact with a system that operates under a different set of constraints and dynamics.
What appears as poor execution is often the result of operating on a model that no longer reflects the system.
The Shift: From Words to Structure
The preceding sections describe a failure mode. The response is not to abandon abstraction, but to change how it is used.
The problem is not the use of terms such as “alignment”, “ownership”, or “efficiency”. The problem is treating these terms as if they were sufficient representations of the system.
A different mode of reasoning is required. It treats language not as a conclusion, but as a hypothesis about the system.
Instead of asking whether a term is true, the relevant question is what structure it refers to, and under which conditions that reference remains valid.
This shifts the focus from agreement on language to examination of the underlying system.
“Are we aligned?” becomes a proxy for a deeper question: aligned on what structure, under which constraints, and across which boundaries.
The same applies to other commonly used terms. “Ownership” implies a distribution of responsibilities, interfaces, and decision rights. “Scalability” implies assumptions about coordination, dependency growth, and system limits. “Efficiency” implies specific trade-offs between resource use, resilience, and adaptability.
These implications are often left implicit.
The shift is to make them explicit.
This does not require replacing existing language. It requires interrogating the structure that the language stands in for, and verifying that it still corresponds to the system as it exists.
Without this shift, the patterns described earlier persist. With it, the representation becomes an object of examination rather than an unquestioned foundation for decision-making.
The Tool: The Compression Audit
The shift described in the previous section requires a way to examine the relationship between language and structure in a systematic manner.
This can be approached through a simple diagnostic: the Compression Audit.
The purpose of the audit is not to eliminate abstraction, but to make explicit the relationship between a term and the structure it represents, and to assess whether that relationship still holds under current conditions.

The audit is structured along three dimensions.
Fidelity
Does the term still reflect the current structure of the system?
This requires identifying what the term is assumed to represent and comparing it to how the system actually operates. A term may remain internally consistent while no longer corresponding to the system’s current constraints, dependencies, or dynamics.
Lossiness
What elements of the system are not represented by the term?
This involves identifying which constraints, interactions, dependencies, and time dynamics were omitted in order to make the term usable. These omissions are not errors; they are the result of compression. The question is whether the omitted elements have become relevant to current system behavior.
Drift
How far has the system moved from the conditions under which the term was originally valid?
This requires examining how the system has evolved relative to the assumptions embedded in the term. Drift is not a binary condition. It accumulates over time and may remain undetected until it becomes operationally significant.
Worked Example: “Efficiency”
Consider a system described and optimized for “efficiency”.
Fidelity
The term may have originally reflected a system with relatively stable demand, low coupling between components, and predictable operational conditions. Under these assumptions, optimizing for throughput and resource utilization produces expected outcomes.
As the system evolves, dependencies increase, variability rises, and coordination costs grow. The term “efficiency” continues to be used, but no longer reflects the system’s actual structure.
Lossiness
The term does not explicitly represent the trade-offs required to achieve efficiency. Redundancy is reduced. Slack is minimized. Coupling between components may increase. Sensitivity to variation and failure modes is not captured in the term itself.
These elements were omitted during compression. As long as they remain inactive, the omission is acceptable. When they become active, they begin to shape system behavior.
Drift
The system has moved from a set of conditions where efficiency optimization was appropriate to one where those assumptions no longer hold. The language has not changed, but the structure has.
As a result, decisions continue to optimize for efficiency based on outdated assumptions, while the system behaves according to a different set of constraints and interactions.
The Compression Audit does not replace judgment. It provides a way to surface the assumptions embedded in language and to evaluate whether those assumptions still correspond to the system as it exists.
Used consistently, it shifts the role of language from an unquestioned foundation for decision-making to an object of examination.
Closing: From Representation to Decision
The series has examined a single pattern across three stages.
First, that language functions as a compressed representation of system structure, enabling coordination by reducing complexity into manageable terms.
Second, that this compression is necessarily lossy, and that as systems evolve, the gap between representation and structure increases through semantic latency and the accumulation of abstraction debt.
Third, that this gap becomes operational when it shapes decisions, producing outcomes that remain internally consistent with the language used to justify them, but increasingly misaligned with the system’s actual behavior.
This pattern is not specific to a single term or domain.
It appears wherever complex systems are coordinated through shared language. Terms that seem stable and widely understood often carry assumptions that no longer reflect the structure they are used to describe. As systems evolve, these assumptions diverge from reality while continuing to guide decisions.
The examples explored—alignment, ownership, efficiency, scalability, resilience, linearity—are not exceptional. They are representative.
Each of these terms compresses structure in a different way. Each omits different elements. Each accumulates drift under changing conditions. And each can produce the same class of failure when treated as a sufficient representation of the system.
The question is not whether these terms are useful.
The question is what structure they stand in for, what they omit, and under which conditions they stop being reliable guides for decision-making.
Where does the language used to coordinate your system no longer reflect its structure?
Which decisions are being made on assumptions that were valid under earlier conditions?
What constraints, interactions, or dependencies are no longer visible at the point where decisions are made?
These questions do not resolve the problem.
They make it visible.
A lot of corporate language is so full of buzzwords these days that no one understands what's being said. But, because it sounds to sophisticated, nobody dares to ask.
