AI Pricing Is Changing — And It’s Telling Us Something Important About the Future of Work

Over the past few months, we’ve seen major shifts in how AI platforms are priced. GitHub Copilot, Anthropic Claude, and other frontier AI providers are moving away from simple flat-rate subscriptions toward usage-based or compute-aware pricing models. At first glance, this looks like a commercial decision.

In reality, it reflects something much bigger: AI is no longer behaving like traditional software.

For years, enterprise software followed a predictable model — pay a monthly or annual subscription, scale users, and absorb relatively stable infrastructure costs. AI is different.

Modern AI systems are not simply “software tools.” They are compute-intensive reasoning engines that require significant infrastructure every time they are used. As models become more capable, they also become dramatically more expensive to operate.

What has changed?

Early AI assistants (models) were comparatively lightweight. They completed sentences, generated short responses, or suggested snippets of code. Today’s AI systems are much more complex and the user base is varied. The AI Systems available can:

  • Analyse entire code repositories
  • Process large documents and enterprise context
  • Support multi-step reasoning
  • Operate as agents that iterate through tasks
  • Maintain long conversational memory
  • Execute complex workflows across tools and systems

This creates a completely different cost profile. A single advanced AI interaction may consume hundreds or thousands of times more compute than earlier-generation use cases.

Why pricing models are changing

AI providers are responding to several converging realities:

  1. GPU infrastructure is expensive - Frontier AI runs on highly specialised infrastructure powered by large-scale GPU clusters. These environments are costly to purchase, operate, cool, and scale.
  2. Heavy users create disproportionate cost - Flat pricing works when usage patterns are predictable. AI usage is not predictable. Some users may generate a handful of requests per day, while others run deep reasoning sessions, agentic workflows, or enterprise-scale coding tasks.
  3. Context length matters - longer prompts, larger memory windows, and large document processing significantly increase compute requirements.
  4. Investors now expect sustainable economics. The market is shifting from AI experimentation to operational viability.
  5. Providers are being pushed toward stronger unit economics and clearer profitability.

The prompt engineering misconception

A common misconception is that “heavy users” are simply people who do not know how to prompt effectively. There is some truth in this and prudent prompt engineering is always recommended. As poor prompting can increase cost through:

  • Repeated clarification cycles
  • Vague instructions
  • Large unnecessary context
  • Multiple refinements caused by unclear requests

However, this explanation only tells part of the story. Today many of the highest-cost users are actually users who use AI for :

  • Analyse large data ecosystems
  • Generate complex technical artefacts
  • Orchestrate workflows across systems

The most important takeaway

AI is transitioning from a subscription product to an infrastructure layer. Much like cloud computing changed how we think about storage and processing, AI is changing how we think about knowledge work.

We are moving from: “Unlimited software access” to “Metered intelligence consumption”. This is a fundamental shift.

What should business leaders pay attention to

For technology and business leaders, this change introduces a new governance challenge. AI is no longer just a productivity tool — it is becoming a managed operational expense. Organisations will increasingly need:

  • AI cost governance
  • Token and usage monitoring
  • Model selection policies
  • Role-based AI access (To more expensive models)
  • AI FinOps practices
  • Outcome-based value measurement

The question will no longer be: “How many prompts did we use?”. The better question to ask is - “What business value did we generate per unit of AI compute?”. That mindset shift may ultimately become one of the defining leadership capabilities in the AI era.

Great perspective Balram, always appreciate how you frame these shifts and I’m always learning something new from you 🙏 I wonder if many organisations rushing to define AI strategies right now have paused to ask the harder question: what outcomes are we actually buying and how will we govern the cost as an operational expense? It’s a difficult one.
