AI for Data, not Data for AI: The shift that creates real value
In our first issue, we explored why architectures built for the analytics era struggle with AI.
Today, I want to shift from the “why” to the “how.” Specifically, how organizations can rethink their approach with a principle I often share with teams: “AI for Data, not Data for AI.”
For years, the standard approach has been Data for something: analytics, BI, reporting, etc. clean → move → reshape → pipeline → serve.
This approach worked well for those original purposes, where data had to be curated before anyone could use it. And for product leaders building systems of engagement that rely on data across multiple sources, this pattern translated into constantly integrating or replicating data into the product. An approach that was rife with friction and complexity.
Then AI entered the scene—and the challenges amplified
AI operates at a completely different speed, scale, and level of interoperability. It expects data to be available instantly, across systems, and in far greater volume and variety than a replicated dataset can ever support.
And on top of that, LLMs don’t depend on predefined, perfectly prepared datasets. They thrive on context. Wherever it lives.
This is where “AI for Data” comes in.
Instead of reshaping your data to fit AI, AI can now adapt to the data you already have. It becomes a flexible layer that works across systems, formats, and states of readiness without requiring the entire architecture to be rebuilt.

This approach doesn’t replace your foundations. It extends them.
It gives your existing architecture new capabilities without multi-year rebuilds or expensive rip-and-replace programs.
Why this matters
“AI for Data” enables organizations to move faster and get more from the data assets they already have. It also sets the stage for emerging architectural patterns built around how AI actually works—patterns we’ll explore in upcoming posts.
