The Goal was never the Perfect Processes. It was a business that doesn't depend on any one person to function. Four things make that possible: • Clear roles, everyone knows what they own and what they can decide • Documented processes, the easy work gets done, and isn't locked in anyone's head • The right tools, systems that reduce friction, not create it. • Feedback loops, mechanisms that catch problems early and feed improvements back in. The test is simple: If you stepped away for a week, what would break? That list is the roadmap. Each item is a process that isn't documented, a decision that isn't delegated, or a role that isn't fully handed off. Work through it one item at a time. A week becomes two. Two becomes a month. Most Businesses Improve Things. Fewer makes the improvements permanent. The pattern is familiar. Something breaks. You fix it. Six months later, it breaks again. Not because the fix didn't work. Because it was never locked in. It stayed in someone's head. Got communicated informally. New team members have never heard about it. Old habits crept back. The next person inherited the same problem. Standardization closes the gap. A few things to make it easier: • Document while you do, not after - The best way to capture a process is to run it again next time. Walk through it. Write what you do. • Write a playbook, not just a policy - A policy says what to do. A playbook says how. Who, when, in what format, and what happens when things go off script. • Assign Ownership - Every documented process needs one person responsible for keeping it current. Without that, it quietly becomes outdated. Clarity is not bureaucracy. It's what gives your team the confidence to act without checking in. Every Workflow Starts Lean. Then life happens. And approval gets added after something went wrong. A check-in appears after the project slipped. A form gets created because someone needs the data once. Each addition made sense at the time. But over months and years, these layers accumulate. Until the process itself becomes an obstacle. One rule cuts through it all: If a step doesn't prevent a specific mistake or add direct value, remove it. That's it. We see the most common sources of workflow bloat: • Approval layers nobody reads • The same information is entered into multiple systems • Steps done because "That's how we do things." • Status updates that could have been a message • Documentation created to cover liability, not to serve the process. Map your current process as it runs, not the ideal version. Include workarounds. Include the just-in-case steps. Two things usually become obvious immediately: where it slows down, and which steps exist out of habit Then test the simplified version on one real piece of work before rolling it out. When something goes wrong, we look for who dropped the ball. It’s human. It feels like accountability. But rarely does anything change. Here's the problem: If the same mistakes keep happening, different people, different days, the common denominator isn’t the people. It’s the system. Blaming someone feels like the solution. But leaves the conditions that caused the mistake completely intact. A better question isn’t who made this mistake? Is it what made this mistake easy to make? A simple tool for this is to ask why. The proposal was not sent on time. - Why? The account manager didn't know it was ready. - Why? No one told them the designer had finished. - Why? There's no handoff step in the process. - Why? The process was never documented. The fix is not a conversation about responsibility. The fix is adding a handoff notification to the workflow. When we stop asking who and start asking why, the solution becomes much simpler. The same questions keep getting asked. - Where’s the template? What is the process for X? - If the team keeps asking, the answer is not documented. That’s a system problem. 2. One person is always the bottleneck - Nothing moves without them. Their inbox is everyone’s waiting room - This is not a delegation problem. It’s a structural one. 3. Things fall through the cracks at handoffs. - No clear definition of done. No clear definition of ready. - Tasks live in a grey zone, until they’re already overdue. 4. Onboarding takes forever. - That knowledge walks out the door every time someone leaves. - If new hires mostly learn by following someone around, your processes are not written down 5. Quality depends on who’s doing the work. - Great when it’s person A. Hit or miss with person B. - That’s not a problem with people. That’s the absence of a standard. Recognize two or more of these?
