A sharp insight from the BCG Henderson Institute that many consulting leaders may have missed. This framework comes from The AI Adoption Puzzle: Why Usage Is Up But Impact Is Not by Julie Bedard, Matthew Kropp, Vikram Sivakumar, and Megan Hsu. Exhibit 1 shows how employees adopt AI in stages. The headline finding: more than 85% of employees are still stuck in task-level usage, while fewer than 10% have reached semiautonomous collaboration, where real value starts to show. Although the research looks at organisations broadly, we’re seeing the exact same pattern inside mid-size consulting firms. AI is helping teams work faster. It’s rarely reshaping how proposals, delivery, and decisions actually flow. The inflection point isn’t more tools or better prompts. It’s when AI starts supporting real workflows, with human judgment clearly defined. Adoption quality matters more than adoption rate. I recently read an interesting Wharton study that shows that when people rely on AI for creative work, their ideas become less diverse and less original. And I've seen this personally: I built a full marketing strategy with AI in an afternoon. It looked good but felt, hollow. So I used a metacognitive approach and redid it manually over a few weeks. I used years of experience, customer insights, market trends, company knowledge, and deep-dived into our campaign performance, assessed the teams' strengths and interests, company goals and current situation, etc. I ended up with something stronger and more applicable, something I had thought deeply about, understood, and believed in. The process was slower than writing a few prompts and doing some iterations, but my brain was fully switched on - and I felt alive. I won't lie, I use AI multiple hours a day, but I enjoy prioritising metacognition - because without that, what are we?
