Great interview, @Sophie Nivern – and @Patrick Forquer is disarmingly honest in it. The number that will get the attention is $7M ARR in 24 hours. The line that should get the attention is this: "Products are moving so fast; it's easy to get focused on features. But features only matter if they solve a problem." That is a quiet concession from a legal AI vendor that the product layer is commoditising. Last night and earlier today I have posted about #Harvey and the defensive moats its CEO Winston Weinberg laid out in the great conversation with Ted Theodoropoulos (https://lnkd.in/emq6afjw) – decision traces, ethical walls, evaluation expertise, distribution. My conclusion was that none of those moats are structurally unreplicable. That the real barrier is time, not capability. Legora's story reinforces the point, but from a completely different angle. Harvey's answer to commoditisation is a data moat – captured reasoning, institutional memory. Legora's answer is a services moat – change management, adoption, consultative implementation. Patrick talks about partnership, education and being in the room. The five-days-a-week office policy is acknowledgment that what they are selling requires high-touch human coordination. Attractive sales pitch for lawyers. Neither company is arguing that the technology itself is the moat. Both are building their defensibility around what sits above and beside the model. That tells you everything about where the value is migrating. The "uncomfortable truth" for both - if the moat is consultative relationships and change management, that is a professional services business. Professional services businesses do not scale at software margins and do not justify $2 billion valuations in the long run. If the moat is captured data and institutional reasoning, the foundation model providers are coming for that too – and they have deeper pockets and broader distribution. Anthropic is front of mind because it broke rank first, but think Microsoft and Grok, too. #Legora's growth is remarkable – 30 to 300 people in twelve months, 750 clients, the US now their fastest market. But that growth also undermines Harvey's claim that distribution is a defensible moat. If Legora can sign Linklaters across 30 offices and land Cleary Gottlieb and Goodwin inside a year, then Big Law's procurement barrier is clearly not the fortress it was made out to be. The question for both companies is the same. When the foundation models are good enough – and they are getting there fast – what exactly are you selling that the client cannot get directly? The moat is time. And in AI, time compresses faster than organisations expect. Do you think that either has a truly, long term defensible moat? One of the observations / predictions Jason made in our video last October is that we are already starting to see, and going forward, you might see even more often, “per seat” pricing models being replaced with usage based fees. We first talk about that at about 14 minutes into the video, then again at 17 minutes in, and again 20 minutes in. Kudos to Jason Karp for highlighting this observation and prediction.
