Feeling left out on the Claude Code talk? If you're a non-technical, knowledge worker or business owner - this is for you Been building a lot of workflows and automations with coding agents (Claude code and open code), here's my tips Setting up your files 1. Push as much as possible to deterministic scripts. Never use AI when a script (or combo) can get the job done. 2. Use YAML files as many databases inside of your skills and agents. 3 Use Markdown files as templates, and digested consolidated reference documents on anything you’re dealing with, from your business marketing strategy to your hiring protocol to langgraph documentation. 4. Your skills should explain how and even detailed instructions on why. 5. Always include checklist in your skills. These are checklists used for validating if a skill was done correctly, plans on how to correctly carry out a skill, and various sub, niche references, such as compliance, checklist, or marketing voice checklist. 6. Your skills should be lighter than your deterministic scripts and templates and references. Do you want most of your meat in those reference files, database files and scripts. Do you want skills to be the next layer to help navigate and use all of that. 7. Agents should have goals and outcomes in outputs. It should be the what it should inform about the skills available, the possible workflows and succession of skills and provide the end goal, and the perspective. 8. The agent should also call out the validation of that output, using the references in skills, such as checklists. 9. Commands should act like small orchestras that peace together various agents with a targeted outcome. 10. Commands should take arguments in those arguments should be specified inside the command marked down file. This is how we feed it ideas or concepts or tasks and makes it much cleaner to execute. The concept is - commands - thinnest - agents - thin - skills - thick - scripts - thicker - reference - thicker The reason we do this is - control (through deterministic work) - context management (by starting thin and only pulling in what we need when we need.) - token preservation Stacking commands into extremely flexible and powerful workflows is where you start to really get work done in a powerful, controlled, validated way Once your command give you the outputs you want (testing and modifying agents/skills/references to dial outputs) you can then create a script to run commands on autopilot and fully automate large builds. This is the Ralph Wiggum script you may read about. After that, you start spinning up multiple sessions to do things so you’re not waiting on a 2 hour build before you ask a quick 5 min task Finally, you realize that you can create an agent to spin up additional sessions as needed and run commands or scripts, without being tied up. Common theme this open payments submission. More records, which are not locatable on the VPL, NPPL, NPPEs are finding there way into being accepted in CMS. The challenge with that is there is often no rhyme or reason so you have two options. 1) Don't load items that appear by all signs to be not reportable but have enough to make you wonder. 2) Load anything that may hit and submit more "junk" most will not find its way in and leave a lot more clean up. #2 is obviously the answer but what a headache it is to do. Many have been talking about "Technical Debt" for years - basically how you can "cut corners" at times on some known best practices for building software and other engineering projects to "meet a date," but "like with other debt," you need to do this strategically and then plan to "go back and pay it off." That is, plan to go back and "add the tests later," or "make it scalable," or "make it more secure," or "other big thing you skipped that you should know better." But now with AI, folks are starting to talk about the "Cognitive Debt" of moving fast with "letting AI do a lot of the 'heavy lifting' to get a project out fast." It's eerily similar to technical debt. In order to meet a competitive date, you "run a little risky with the controls for AI" and decide to let it make some decisions and push out some code and even infrastructure and tests and ... well "stuff" that you honestly don't understand. "But it seems to work." This could and rightly should be a thing we should start talking about, and call it what it is, "Cognitive Debt." I tried to find the earliest articles or blogs in my feed or collection where this concept or term entered my mind - and I'll link the ones I found below - but "Cognitive Debt" is something we should be talking about more. Like "Technical Debt," it is not something I am really "against" up front - sometimes you do have to make some compromises to tactically accomplish a goal to meet a deadline or achieve a goal. BUT, to be responsible, you really must have a plan to "pay back" the debt you've incurred. This would include a technical plan to go back and fill in any gaps after you've reached production for "technical debt." And should include, now, a plan to have your best people "go back" and review the output of what your AI agents have created for you in the mad rush to get things to production (now ironically, this could be with the help of other AI tools - but it should result in the human understanding and responsibility of what you produced).
