For a long time, instructional design has been taught as if it’s something you can learn mostly on your own. Watch some videos. Download some templates. Build a thing. Move on. But that’s not how instructional design actually works in the real world. The work itself is collaborative. It’s full of tradeoffs, constraints, competing priorities, and imperfect information. Instructional designers spend their days talking through decisions, pressure-testing ideas, negotiating scope, and refining judgment alongside other people. And that’s a problem when learning experiences focus almost entirely on content consumption. Because while content can explain concepts, it doesn’t build judgment. Templates can provide structure, but they don’t teach decision-making. And self-paced lessons rarely capture the nuance of real-world instructional design work. The most meaningful learning happens somewhere else. It happens through conversation. Through working through messy problems together. Through seeing how different people approach the same challenge in completely different ways. That’s where designers learn how to think, not just produce. So we’ve been asking ourselves a simple question: If we were designing the best possible way to learn instructional design today, what would it actually look like? The answer has become increasingly clear. It would be live. It would be facilitated. It would be hands-on. And it would be centered around people learning together. Not because that’s easier...it isn’t. And not because it scales better...it doesn’t. But because that’s how real skills are built, and how instructional designers develop the confidence and judgment needed to do the work well. Ask Sage AI has become my daily copilot for instructional design. In the Analysis & Design stages of ADDIE, I load policy docs, course maps, and old course notes into datasets and use grounded prompting to produce CLO/LO alignments, Bloom’s mappings, rubrics, and lesson storyboards for new course design in minutes, not hours! Recent use example: I transformed a course that existed only as a PPT deck (with notes) into a foundational text/lesson–based course. Ask Sage parsed the slides, organized concepts into a clean module flow, turned notes pages into first-pass lesson narratives, and proposed assessments aligned to our objectives. The #1 mistake new instructional designers make: They open their authoring tool before they have a plan. SME sends you content. You get excited. You start dragging blocks into Rise or building slides in Storyline. No needs analysis. No performance objectives. No structure. The result? A 45-minute course that should’ve been 10 minutes. Content dumps disguised as “modules.” Zero behavior change. I’ve done this. Most IDs have. Here’s the 10-minute fix I use on every project now: → Ask: what should learners DO differently after this? → Write 3 performance objectives. Not learning objectives. Performance. → Cut everything that doesn’t directly support those 3 goals. That’s it. Before vs After: Before: 12 modules, 45 min, info dump, “learners will understand,” quiz at the end. After: 4 modules, 12 min, scenario-driven, “learners will identify,” practice throughout. The best course isn’t the longest one. It’s the one that changes what people do on Monday morning.
