One of the most common frustrations I hear from founders is: “Our headcount plan looked solid at the beginning of the year. Why are we still missing?” In most cases, the plan didn’t fail because of talent. It failed because it assumed ideal behavior. Approved headcount gets treated as productive capacity, but a start date doesn’t equal productivity. Between time-to-hire and ramp, it can take six to nine months before a role is truly operating at full impact. Additionally, if someone leaves, the financial model often captures the salary savings but not the vacancy gap, the hiring drag, or the reset in productivity. On paper, the org chart says, “fully staffed”. In reality, the team is still rebuilding. Headcount planning isn’t just about counting seats. It’s about having the correct job architecture to model how people actually behave. When you plan for the ideal state, you’re almost guaranteed to miss. When you plan for real behavior, your forecasts become far more durable. I recently joined leaders in San Francisco for Charter's Leading with AI Summit 2026, and now they've published a playbook recapping the conversations. Some themes stood out through the lends of a people-led organization: 1. The “messy middle” is real and it is where leadership matters most. Leadership will emerge as a key unlock to leverage the potential of AI. Leaders must connect AI to business outcomes, i.e. quality, growth, speed and new capabilities. 2. AI transformation is 10% technology and 90% people. Change management, clear communication about how jobs will evolve, creating space to experiment and rewarding skill-building unlock sustainable impact. Let’s be more positive and more practical about jobs. There's too much rhetoric about everything going away. The better questions are: What will AI create? How will it elevate roles, unlock new skills and expand opportunity? We have a responsibility to shape that future intentionally by investing in development, staying transparent about change and keeping people at the center. At Walmart we talk about being people-led and tech-powered. That mindset feels more relevant than ever.
