Automation isn’t a tool problem. It’s a design problem. I thought it was worth sharing something I see consistently when leaders and managers talk about automation. Most mean well. They invest, they want efficiency, they want scale. But unintentionally… they create complexity instead of clarity. Why? Because automation gets treated like a tool decision instead of a business design decision. It usually sounds like this: “Just connect it.” “Use the native integration.” “Let the team automate the workflow.” It feels quick and tactical. But small fixes pile up fast. Soon you’re managing duplicate data, manual checks, inconsistent reports, and those “just in case” spreadsheets. Not because anyone did something wrong, but because automation now touches every department, Sales, Ops, Finance, Support, and beyond. Gartner found that 80% of automation projects fail to scale, not because of the tools, but because of process and alignment gaps. It’s not a failure of effort. It’s a failure of design. Think about renovating a house. If you’re repainting a wall, no problem. But if you’re moving wiring or plumbing, you need a blueprint. Modern automation is the plumbing and wiring of your business. That means every leader not just IT, needs to see how data and decisions flow. When your team finishes a task, how does the next team know? Do departments rely on the same version of truth, or their own spreadsheets? If one system went down today, would your operation still make sense? If those questions made you pause—that’s a signal. Not of failure, but of growth beyond structure. You don’t need a full blueprint to begin. Start with one process and 30 minutes of clarity: Pick a real journey (Lead to Deal, Onboarding, Support). Map who touches it and which systems are involved. Circle the friction: approvals, re-entries, Slack pings, spreadsheets. Fix one small thing. Small, correct improvements compound faster than massive automation projects. Automation isn’t about stacking tools or replacing people. It’s about building a business nervous system that moves cleanly and predictably. Start small. Map one thing. Fix one friction. Clarity first. Then precision. Then tools. Sounds like we’ve hit a real pain point. When HubSpot’s CTO needs a 20-point post just to explain why you should still be buying HubSpot, something’s clearly off. Let’s see what he doesn’t say 1/ While vibe coding can’t replace any serious software, there are other ways. 2/ most of saas are being used at 10% because of their generic and abstract, configurable setup. 3/ because of that abstraction the underlying code base is way more complex any of the clients using Hubspot actually needs 4/ paying a saas you don’t pay engineers, you pay mostly marketing, sales, finance, legal, VC, google AdWords, etc 5/ you can now leverage a small team of software engineers that can build your own CRM using low code platforms (like Xano ) for scaling, hosting, versioning and all other software factory features and custom code half generated by AI. 6/ the 5/approach is working as soon as you spend more than 300-400k a year on your Saas. If you spend more than 1m€ modern custom software will be break even in 18 months. 7/ the only rule to still buying a saas is : either they provide you data you don’t have, a very standard need is covered - like accounting or if you’re still a small company (you spend less than 100k a year of your Saas) 8/ otherwise build your own tech, make it simple, short iteration, with devs and users sharing same office, ux led. Stop buying SaaS. Better call code.store
