Let’s flip the QMS triangle. Literally. You know the classic QMS triangle documentation version It looks clean. Logical even. But after years in medtech, implementing QMS, running into walls, and learning from people way smarter than me... I’m convinced it’s wrong. Completely upside down. The real foundation? It’s not forms. It’s not SOPs. It’s not documentation. It’s leadership. That’s where quality is born. → Where direction is set → Where culture is shaped → Where priorities become actions From there, the strategy trickles down into policies, objectives, and finally… into the processes and documentation. Most QMS fail because they start halfway down. And then they wonder why “we’re compliant but not performant”. Now let’s add the missing piece. Quality isn’t the QA Manager’s job. It’s everyone’s. If you’re on the production line, you’re responsible. If you’re in design, you’re responsible. If you’re in leadership, you set the tone. A quality culture can’t be delegated. You either build it together, or it crumbles alone. But here’s the part we often skip: Even with the right foundation, your QMS will rot if it stays static. A static QMS might look good in an audit. But it won’t survive the day-to-day grind. What works is a dynamic QMS. → One that constantly nurtures its culture → That runs real PDCA loops (not just PowerPoint ones) → Where leaders walk the floor and ask hard questions → That collects feedback like it matters → That acts on it without delay → That never stops improving, ever So yes, flip the triangle. But also: keep it moving. A static QMS checks boxes. A dynamic one drives performance.
